Quick-commerce apps make money through a mix of merchant commissions and services, brand advertising, customer and delivery-partner fees, and subscriptions. But a small grocery basket can still lose money: discounts, picking and fulfillment, delivery, and store operations all have to be covered by the revenue associated with the order. The key is to separate an order’s value from the company’s revenue—and both from profit.
Where quick-commerce revenue comes from
The mix varies by app and by whether it sells its own inventory, connects customers with partner merchants, or combines both models. Swiggy’s published definition shows how several revenue streams can sit alongside one another in a quick-commerce business.
Merchant commissions and services
An app may charge merchant partners a pre-agreed commission or fees for business-enablement services. These payments compensate the platform for access to customers, technology, or other services; the specific arrangement depends on the operator’s inventory and marketplace model. Swiggy includes both commissions and merchant-service fees in its quick-commerce revenue definition. Swiggy’s Q4 FY2025 shareholder letter describes the categories, though the URL provided for that letter is not available as a direct link.
Customer and delivery-partner fees
Some platforms collect platform or service fees from users and may charge fees to delivery partners. A delivery charge collected from a customer is not automatically income the app keeps: it can be passed through to a delivery partner. Swiggy distinguishes quick-commerce revenue from adjusted revenue partly to account for certain pass-through delivery charges and user fees netted against platform-funded discounts. That distinction matters when estimating how much of a fee contributes to the business.

Subscriptions
Memberships can generate recurring subscription revenue and encourage customers to place more orders. They can also make delivery appear free on qualifying baskets, leaving the platform to absorb or allocate the delivery cost elsewhere. Swiggy counts subscription revenue net of discounts, credits, and refunds under its stated treatment of free delivery. In the United States, Instacart’s 2024 shareholder letter said it lowered the minimum basket for $0 delivery fees for Instacart+ members from $35 to $10. That was a company-specific member benefit reported in 2024, not a universal or necessarily current threshold. Instacart’s 2024 shareholder letter provides the dated example.
Brand advertising and retail media
Brands can pay to promote products to grocery shoppers, creating advertising revenue alongside sales and fees. Swiggy lists advertising revenue from brand partners as part of quick-commerce revenue. Instacart describes Carrot Ads and partnerships with retailer media networks as ways to connect brand demand with grocery retailers. Ad products and economics vary by platform; advertising is an additional revenue stream, not proof that an individual order is profitable. Instacart’s shareholder letter discusses its advertising business.

Why order value is not revenue—or profit
Several financial measures describe different parts of an order’s economics. Treating them as interchangeable can make a low-cost delivery operation look more profitable than it is.

These are Swiggy’s definitions, not a harmonized accounting standard for every delivery app. The company’s Q4 FY2025 shareholder letter sets out its metric definitions. Compare companies only when the metric definitions and reporting periods match.

Why a small grocery order can lose money
A low-value basket leaves less transaction value over which to spread order-related costs. A simplified order-level waterfall helps explain the pressure:
- Start with the basket and charges. The order generates value from goods and any applicable fees.
- Subtract discounts. Platform-funded promotions reduce what the platform retains; partner-funded discounts affect the order’s net value but are not necessarily borne by the app.
- Cover variable costs. Picking and fulfillment, delivery, and other variable expenses consume the revenue left after discounts and relevant charges.
- Account for the wider operation. Local store operations and leases add fixed or semi-fixed costs to the business, even when they are not included in an order-level contribution-margin calculation.
If the remaining revenue does not cover the relevant costs, the order can have negative contribution. Even positive contribution margin does not by itself establish that the quick-commerce segment is profitable, because segment results also reflect broader expenses. Swiggy reports contribution margin and adjusted EBITDA separately for this reason.

What company figures show—and what they do not
Swiggy’s reported figures illustrate the scale and trade-offs of one operator. They are company-specific snapshots, not an industry average or a promise of current performance.

How apps try to improve low-order economics
Operators can seek to improve the amount earned per order, reduce the cost of serving it, or spread local operating costs across more activity. The levers are related, but none guarantees profitability.
- Increase basket size: A larger basket can raise the value of a trip without requiring a second delivery, although discounts used to encourage add-ons can reduce the benefit.
- Build repeat usage: A larger active user base and more orders can improve utilization of stores and delivery capacity, provided the extra activity is not bought through uneconomic promotions.
- Improve store utilization and efficiency: More orders and sales per local store can help spread store and operating costs. The result depends on the cost of inventory, labor, space, and fulfillment.
- Expand assortment thoughtfully: A broader selection may help customers complete more of a shopping trip in one order. It also raises operational complexity, so listed items alone do not demonstrate stronger economics.
- Add revenue streams: Merchant services, subscriptions, customer or partner fees, and brand advertising can supplement product-related economics. Fees that are passed through or offset by discounts should not be counted as retained margin.
Naspers’s 2024 summary identified larger baskets, a broader user base, and operational efficiency as drivers of improving Swiggy unit economics. Swiggy’s later reported adjusted EBITDA loss for the quarter ended June 30, 2025 illustrates why improvement in unit economics does not automatically mean segment profitability.
What to check when comparing quick-commerce apps
A headline fee or delivery promise does not reveal whether a low-cost order makes money. For a meaningful comparison, check the business model and the financial measure behind each claim:
- Whether the app sells owned inventory, operates a marketplace, or combines the two.
- What customer fees and minimum-basket rules apply, and whether membership changes them.
- How subscriptions and waived delivery are accounted for.
- Whether merchant commissions, merchant-service fees, and brand advertising are disclosed.
- How basket size and discounts affect GOV, NOV, and retained revenue.
- Whether store count, orders, or sales per local store show utilization, and for which period.
- Whether the figure is contribution margin, adjusted EBITDA, or another measure—and what costs its definition includes.
Company disclosures provide examples, but the available Swiggy and Instacart figures do not form an apples-to-apples cross-company dataset. Their terms, markets, and metric definitions differ.
