Hgen Draws on Tesla and SpaceX Lessons to Lower Hydrogen Costs

Hgen says its compact alkaline electrolyzer can reduce hydrogen-system size through better bubble management, higher current density and containerized manufacturing. The commercial case still depends on efficiency, utilization, durability, electricity prices and field data.

Hgen is trying to make clean hydrogen cheaper by improving the product around a familiar technology, not by inventing an entirely new electrolysis chemistry. The Hawthorne, California, startup uses an alkaline electrolyzer and says its cell design delivers 20-times higher volumetric power density, enabling a system roughly 20 times smaller for comparable output. It also reports 9% higher efficiency, six-times thinner cells, three-times higher current density and operation at up to 30 bar.

Those figures come from Hgen and are not, in the publicly available sources reviewed, independently demonstrated under a full set of comparable, long-duration operating conditions. The investment and industrial question is therefore not whether a smaller electrolyzer sounds promising. It is whether Hgen can turn compact hardware, standardized manufacturing and modular installation into a lower delivered cost per kilogram of hydrogen.

What Hgen is building

Founded in 2021, Hgen is developing containerized alkaline-electrolyzer modules for industrial customers. The company says its package combines the electrolyzer with the power supply, water purification, gas separation and processing, controls, cooling and other auxiliary equipment. Its stated goal is to make on-site hydrogen production resemble the installation of a repeatable industrial product rather than a bespoke construction project.

Hgen’s team includes former Tesla and SpaceX personnel. That background is important mainly because it informs the company’s approach to product development: standardize the design, integrate hardware and software, automate testing, design for manufacturing and make deployment part of the product. It does not mean Hgen owns Tesla or SpaceX technology, has their endorsement or is guaranteed to reproduce their cost curves.

Hgen describes its team and company history on its About page. Its technical claims appear on its technology page.

Why cheaper hydrogen matters

Hydrogen is already an industrial commodity. It is used in fertilizer and ammonia production, chemicals, refining, metals treatment, semiconductor manufacturing and other processes. TechCrunch reported in September 2024 that existing global hydrogen demand was roughly 90 million metric tons per year and that about 96% was produced from fossil fuels at that time.

That creates a large decarbonization opportunity even before new uses such as hydrogen-powered transport or energy storage are considered. Replacing fossil-derived hydrogen with electrolysis could reduce emissions, but only when the electricity used is sufficiently low-carbon and the relevant emissions-accounting rules are satisfied.

  • Gray hydrogen is generally made from natural gas without carbon capture.
  • Blue hydrogen is fossil-based hydrogen produced with carbon capture, although its climate impact depends on capture performance and upstream methane emissions.
  • Green or renewable hydrogen is made by splitting water with electricity sourced from renewable generation.
  • Clean hydrogen is a broader policy and commercial term. Its emissions threshold and accounting requirements vary by jurisdiction and program.

Electrolysis is therefore not automatically emissions-free. Grid electricity, renewable-power contracts, operating hours and regulatory accounting can all change the emissions profile. Hgen says its systems are compatible with solar and wind, but that compatibility alone does not prove zero-carbon production.

How an electrolyzer works

An electrolyzer uses electricity to split water into hydrogen and oxygen. In simplified form:

  1. Water enters the system and is treated to the required quality.
  2. Electricity drives electrochemical reactions in the cell stack.
  3. Hydrogen forms at one electrode.
  4. Oxygen forms at the other electrode.
  5. The gases are separated, dried, purified, cooled and delivered at the required pressure.

The stack is only one part of a hydrogen plant. A complete installation may also need water treatment, rectifiers and other power electronics, pumps, gas separation, cooling, controls, safety systems, compression, storage, electrical upgrades, site preparation, permitting and maintenance.

  • Renewable hydrogen is created using only solar energy and water

This distinction is central to Hgen’s cost thesis. A smaller stack can reduce materials, land requirements and surrounding equipment, but stack size is not the same as the delivered price of hydrogen. Electricity consumption and utilization often remain major economic drivers.

Why Hgen chose alkaline electrolysis

Alkaline electrolysis is a mature approach with established industrial experience and an emphasis on comparatively accessible materials. It has traditionally been less compact and less responsive than some newer alternatives, but its familiarity and material-cost profile can be valuable for large industrial applications.

Other electrolyzer categories make different trade-offs:

Technology Common advantage Important trade-off
Alkaline Mature industrial approach and potentially lower-cost materials Historically less compact and less dynamically flexible than PEM
PEM Fast response, compact designs and suitability for variable operation More expensive materials and supply-chain considerations can affect cost
AEM Aims to combine some alkaline and PEM characteristics Durability and large-scale commercialization remain important questions
High-temperature electrolysis Can be efficient where useful heat is available More complex and dependent on a suitable heat source and application

No chemistry is universally best. The right choice depends on electricity price, operating hours, ramping requirements, water quality, pressure, purity, maintenance capabilities and financing.

The bubble-management idea behind Hgen’s design

During electrolysis, gas bubbles form at the electrode surfaces. If bubbles remain attached or accumulate, they can block active electrode area and interfere with the movement of liquid and gas. That can reduce effective performance and force a designer to use a larger stack to achieve the desired output.

Hgen says its electrode and cell geometry helps hydrogen and oxygen bubbles leave the electrode surface more quickly. The company’s claimed chain of causation is:

  • Vehicle database shows all cars we/members have installed on, with their MPG results and how acheived

Faster bubble release → more active electrode area → higher current density and power density → a smaller stack → less material and a smaller balance of plant.

TechCrunch reported Hgen’s explanation of this design approach. The concept is technically plausible, but the commercial value depends on whether the performance remains stable over long operating periods and under the pressure, temperature and cycling conditions customers require.

What Hgen’s performance numbers mean

Claim What it could affect What it does not prove
20-times higher volumetric power density Potentially smaller stack and equipment footprint 20-times lower hydrogen cost or electricity use
Roughly 20-times smaller footprint Lower land, shipping and installation requirements 20-times lower total plant cost
9% higher efficiency Potentially less electricity per kilogram A universal system-efficiency advantage; the basis and test conditions matter
Six-times thinner cells Less material and a more compact stack Long-term durability or lower maintenance costs
Three-times higher current density More output from a given electrode area Higher lifetime output if degradation increases
Operation at up to 30 bar Potentially less downstream compression Elimination of compression or proof of continuous operation at that pressure

These are Hgen’s published specifications. A serious comparison would need to identify the baseline design and disclose the current density, temperature, pressure, gas purity, efficiency definition, system boundary and operating lifetime behind each figure. “20 times smaller” could refer to a physical or volumetric comparison with a conventional reference design; it does not mean hydrogen is 20 times cheaper to produce.

The 30-bar claim also requires precision. Stack pressure, hydrogen outlet pressure, oxygen pressure, maximum rated pressure and continuous operating pressure have different technical and economic implications.

Why containerization could matter

Traditional electrolyzer projects can involve custom engineering, site construction, integration work and lengthy permitting. Hgen’s modular approach is intended to move more work into a factory, where equipment can be assembled, tested and replicated before shipment.

Potential advantages include:

  • Less custom engineering and on-site construction.
  • More repeatable manufacturing and quality control.
  • Shorter installation timelines.
  • Factory testing before delivery.
  • Easier replication across multiple industrial sites.
  • Smaller land requirements.
  • Potentially lower project-finance and integration risk.

Containerized does not mean plug-and-play. A customer may still need site preparation, electrical-service upgrades, transformers, water and wastewater connections, hydrogen piping, ventilation, gas detection, fire protection, process-control integration, permits, inspections and operator training. Maintenance access, heat rejection, noise, caustic electrolyte handling and expansion constraints also matter.

  • The Hydrogen fuel trolley uses zinc particles and food grade citric acid to synthesize hydrogen, and then uses the produced hydrogen and air to generate electricity to drive the trolley.
  • During the experiment, please use 80℃ hot water for Combination reaction (if the water temperature is low, the amount of hydrogen and air pressure from the Combination reaction are insufficient, the fuel cell cannot be used for power generation), and then take off the plug of the vent pipe at the lower part of the fuel cell, release the gas in the rubber hose immediately, and then plug it back immediately, so that only pure hydrogen and air are in the fuel cell, so that the fuel cell can generate hydrogen air power.

Who could buy an Hgen system?

Hgen’s initial target is an industrial customer that already uses hydrogen and currently buys it from a supplier, potentially in liquid form. TechCrunch reported Hgen’s estimate that delivered liquid hydrogen can cost well above $10 per kilogram for some customers. That is a company estimate and not a universal market price.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The strongest potential customer profile has:

  • Recurring and predictable hydrogen demand.
  • High delivered-hydrogen costs.
  • Available water and suitable electricity.
  • Enough demand to keep the electrolyzer productive.
  • Space and permits for hydrogen equipment.
  • A need for local supply security.
  • Access to low-cost, low-carbon power.
  • An industrial process that can use hydrogen near the point of production.

Potential applications include metals treatment, steel, chemicals, semiconductor manufacturing, fertilizer and ammonia, refineries, glass and other high-temperature processes. Hgen identifies chemicals, steel, semiconductors and other industrial processes on its technology page.

The fit is weaker for a small user, a site with unreliable electricity or water, a facility needing hydrogen only occasionally, or an operation that cannot support the required safety infrastructure.

The economics: compact hardware is only one piece

For a customer or investor, the relevant comparison is not “How small is the stack?” but “What does usable hydrogen cost at this site?” A basic project model should include:

  • Electricity cost per kilogram of hydrogen.
  • System energy consumption in kilowatt-hours per kilogram.
  • Capacity factor and operating hours.
  • Stack replacement and degradation.
  • Water treatment and consumption.
  • Compression, storage and backup supply.
  • Equipment, installation and civil works.
  • Labor, maintenance and insurance.
  • Financing costs.
  • Tax credits, incentives and emissions-accounting eligibility.
  • The avoided cost of delivered hydrogen.

A useful simplified framework is:

Cost per kilogram = electricity cost + annualized equipment and installation cost + water and consumables + maintenance and stack replacement + compression and storage + financing and other operating costs.

Hgen’s smaller design could reduce the equipment, land, shipping and installation portions of that equation. It cannot by itself eliminate electricity costs. If a system operates only when intermittent renewable electricity is available, the equipment may be underused; if it runs on inexpensive grid power, its emissions profile may change. A technically flexible electrolyzer can still be economically unattractive at a low capacity factor.

Customers should compare Hgen with continued hydrogen deliveries, a conventional on-site electrolyzer, hydrogen-as-a-service, a larger centralized supplier and process alternatives that reduce or eliminate hydrogen demand.

What the Tesla and SpaceX experience contributes

Tesla

Hgen CEO Molly Yang previously worked at Tesla on industrial and residential energy products, including batteries, Superchargers and home-energy products. The relevant experience is in standardized product design, hardware-software integration, field deployment, installation and service, and the transition from prototype to repeatable production.

SpaceX

Hgen CTO Colin Ho and other team members have backgrounds involving propulsion components, fluid systems, test stands, manufacturing, automation and complex hardware production. Those experiences are relevant to rapid iteration, automated testing, high-pressure fluid handling and designing components for manufacturability.

The responsible interpretation is that Hgen is applying lessons from those companies’ operating models. It is not that Tesla or SpaceX developed Hgen’s electrolyzer, supplies its equipment or guarantees its economics.

Commercial progress and what remains unknown

According to TechCrunch, Hgen raised a $2 million seed round in 2022. In September 2024, the company announced a further $5 million financing from Seven Seven Six, with participation from Founders Fund and Fontinalis Partners. The company also reported moving from a benchtop prototype toward an industrial-scale demonstration at its Hawthorne facility.

Hgen’s website lists a module deployment at Bodycote, a global metals-treatment company, dated March 26, 2026. That is a meaningful commercialization milestone, but the publicly available listing reviewed here does not establish the installation’s nameplate capacity, actual hydrogen output, operating hours, capacity factor, degradation, maintenance interval, energy consumption, installed cost or delivered cost per kilogram. It also does not establish whether the module is operating continuously as a commercial system.

Funding, a demonstration and a customer deployment are evidence of progress. They are not substitutes for independently verified, long-duration field data.

Due-diligence questions for buyers and investors

Technical

  • What is the hydrogen output in kilograms per day?
  • What is total system consumption in kWh/kg, and is the figure based on higher or lower heating value?
  • What are the rated, minimum and transient operating loads?
  • What are the hydrogen and oxygen purity levels?
  • Is 30 bar a stack, outlet or maximum pressure rating?
  • What is the expected stack life and degradation rate?
  • How does the system perform during solar and wind ramping?
  • What are its start-stop and cycling limits?

Commercial and operational

  • What equipment and site work are included in the quoted price?
  • Are compression, storage, fire protection and electrical upgrades included?
  • What warranty covers performance degradation?
  • Who services the equipment and how quickly are replacement cells available?
  • What safety certifications and hazardous-area classifications apply?
  • What annual production capacity does Hgen currently have?
  • What is the projected cost at one, 10 and 100 units per year?
  • What backup hydrogen is available during outages or maintenance?

Bottom line

Hgen’s strategy is credible as an engineering thesis: improve bubble removal, increase power density, shrink the stack, integrate the balance of plant and manufacture standardized modules. Its Tesla and SpaceX connection helps explain that productization mindset, but pedigree is not proof of electrochemical performance.

The decisive evidence will be long-duration field operation, independently reported efficiency and degradation data, transparent system boundaries, installed project costs and the price of electricity at each customer site. Until those figures are public, Hgen should be viewed as a promising industrial-hydrogen hardware company with a plausible route to lower costs—not as a company that has already made hydrogen 20 times cheaper.
