A gold mine moves from construction to production through coordinated mine development, plant commissioning, infrastructure testing and operational handover—not simply when the buildings and equipment look finished. Ore must be available, utilities and tailings systems must work, crews must be trained, and the processing circuit must demonstrate increasingly stable performance. The process usually advances from construction checks to dry and water testing, then ore processing and first product, followed by ramp-up. The order and schedule depend on the project.
What “ready for production” means
Construction completion and production readiness are different milestones. A plant can be physically assembled while mine development is still exposing ore, a power or water system remains untested, or operators and maintainers are not yet prepared to take over. Production requires the mine, process plant, supporting infrastructure and operating organization to function as a connected system.

That distinction matters when interpreting project schedules and announcements. A construction update describes progress toward a working operation; it does not establish that ore is being processed. First product is a later milestone, but it does not by itself show that the mine has reached commercial production or its designed rate. Those outcomes require further operating performance.
There is no general construction-duration or ramp-up average established by the project examples here. A feasibility-study schedule or company update is specific to that project and should be read as a plan or forecast unless the milestone is explicitly reported as achieved.

Why mine development can control the schedule
The plant needs ore, and making ore available for the plant can be a critical-path activity. In an open pit, pre-production stripping removes waste rock to expose the ore. An underground mine needs development—such as access and workings—before planned ore can be mined and delivered. Both types of work can proceed alongside plant construction, but the plant cannot complete process commissioning without suitable feed.
Mine access and ore supply therefore have to be planned against the commissioning sequence, not treated as a separate task to finish later. A project may mine and stockpile ore ahead of full plant commissioning, creating a feed inventory for testing and early ramp-up. Stockpiling can help align mining with plant readiness, but the quantity and timing are project decisions; it does not guarantee that every part of the processing circuit is ready.
Predictive Discovery Limited’s 2025 Bankan Definitive Feasibility Study identified development of the GBE pit and underground mine as the schedule critical path. The study planned a Q2 2026 final investment decision, construction afterward, and production in Q2 2028. Those dates are historical assumptions in that project’s feasibility schedule, not general guidance for how long a gold mine takes to build.

Allied Gold Corporation’s 2026 Kurmuk commissioning update illustrates the use of a pre-production stockpile. The company reported about one million tonnes stockpiled and said it planned to increase that to nearly 1.5 million tonnes, describing the intended stockpile as three months of feed ahead of full circuit commissioning. The existing tonnage was company-reported; the larger quantity was a plan, not an achieved result.
What has to be built beyond the processing plant
The plant is only one part of an operating mine. A project’s physical scope also includes the services needed to supply, control and support the process. Depending on the design, these can include power, water, access roads, accommodation, laboratories and tailings storage. If any essential service is unfinished or cannot operate reliably, it can constrain testing or the eventual production rate even when the main processing equipment is installed.
The processing route also shapes what has to be commissioned. Diamba Sud’s project description sets out a conventional sequence of crushing, milling, gravity recovery and carbon-in-leach (CIL) processing. Each stage depends on equipment and services performing together: material has to move through the circuit, the recovery stages have to function, and the site must have supporting water, power and tailings arrangements. The specific route and configuration are project-specific, not a universal design for every gold mine.

Tailings infrastructure is part of that operating system, rather than an accessory to the plant. Processing produces material that must be managed through the project’s designed tailings arrangements. The project description for Diamba Sud discusses tailings along with water, power and site facilities, underscoring that readiness includes infrastructure beyond the crushing and recovery equipment.
How commissioning moves from construction to ore processing
Commissioning is a sequence of verification and tests, not a single date. Predictive Discovery’s 2025 Bankan study describes six stages, C0 through C6. The labels are that study’s project terminology; they are useful for understanding the sequence, but they are not presented as statutory or universal industry definitions.
| Stage | What it covers in the Bankan study | Why it matters |
|---|---|---|
| C0 | Construction equipment installed. | Installation is a precondition for verification; it does not prove that equipment or systems operate as intended. |
| C1 | Construction verification. | The completed work is checked before the project advances to completion and commissioning activities. |
| C2 | Construction completion. | The construction phase reaches its completion milestone, allowing the project to progress through commissioning. |
| C3 | Dry commissioning. | Equipment and systems are tested without water or ore as applicable to the project sequence. |
| C4 | Water commissioning. | Water is introduced for the next stage of system testing before ore processing. |
| C5 | Process commissioning. | The study defines this as the commencement of processing ore to recover gold and achieving relatively continuous operation, with production of first product. |
| C6 | Ramp-up. | The study defines this as bringing the facility up to the design processing rate and production specified in performance tests. |
The sequence explains why “construction finished,” “commissioning started,” “first gold” and “at design rate” should not be used interchangeably. Each signals a different state of readiness. Early checks establish whether the installed systems can be tested safely and as designed; later stages introduce water and ore, and then build toward stable performance.

Handover responsibilities also change as work progresses. Bankan’s study describes responsibilities moving from the construction contractor and engineering, procurement and construction management (EPCM) engineer toward the owner’s team and operations team. That transition matters because the people who build or install equipment are not the only people who must run and maintain it after commissioning.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. What operational readiness requires
A mine can have completed equipment and still lack an operating organization ready to use it. Bankan’s feasibility study calls for significant operational staff to be engaged before production and lists practical readiness work. This includes hiring and training, work practices, maintenance and shutdown plans, spare parts and consumables, warehouse and asset records, and operating systems.
Recommended Free Tools
- People and training: staff need to be in place early enough to learn the operation and prepare for their roles before production begins.
- Procedures and work practices: teams need established ways to carry out and coordinate operating tasks.
- Maintenance planning: planned maintenance and shutdown arrangements are part of readiness, not tasks to invent after the plant starts running.
- Parts and consumables: spares and consumables must be arranged alongside storage and warehouse processes.
- Asset and operating records: records and operating systems help transfer the completed project into an operation that can track and manage equipment.
These preparations connect the physical asset to day-to-day operations. For example, a functioning piece of equipment is not sufficient if the people responsible for it have not been hired or trained, or if maintenance plans and spare-parts arrangements are not ready. The study’s point is that operating readiness must be built before the production milestone, rather than assumed to follow automatically from construction.

Why first gold is not the same as commercial production
First gold confirms an early production milestone: ore has been processed and an initial product has been made. It does not alone establish that the plant is operating continuously at a specified rate, that it has met performance-test criteria, or that every planned circuit is complete. Commercial production and nameplate or design capacity are separate claims and should be reported only when the project says those conditions have been achieved.
Montage Gold Corp. reported first gold from the oxide circuit at Koné on 26 September 2026 in an announcement dated 27 September 2026. It reported a first pour of 1,140 ounces and said more than 400,000 tonnes had been processed since ore was introduced to the oxide circuit. The company expected the oxide circuit to reach commercial production in Q4 2026; that was a forecast in the announcement, not an achieved result.
The same update said Koné’s separate hard-rock comminution circuit remained on track for Q2 2027. The distinction is important: an oxide-circuit first pour did not mean that the hard-rock circuit was already operating. A mine may have staged circuits or ore types, so an announcement about one part of the operation should not be generalized to the entire project.

For a clear comparison, use the same dimensions for each project and distinguish achieved facts from plans. The available project descriptions identify useful axes, but they do not provide a controlled, like-for-like comparison from which to rank mines.
- Mine method and access: identify whether planned ore comes from an open pit, underground development, or both, and whether access work is still on the critical path.
- Process route: note which circuit or ore type an update covers, rather than assuming all planned processing is represented by one milestone.
- Ore availability: distinguish ore already mined or stockpiled from quantities a company plans to accumulate.
- Supporting infrastructure: look for the status of power, water, tailings and site services as well as the plant.
- Commissioning stage: determine whether the project is verifying construction, conducting dry or water tests, processing ore, producing first product, or ramping up.
- Milestone status: label an accomplished event separately from a scheduled target, forecast or feasibility-study assumption.
This approach avoids treating a project’s target date as an industry benchmark. The cited examples provide project-specific schedules and status updates, but they do not establish a general statistical average for construction duration, cost overruns, commissioning success, or the interval between first gold and commercial production.
What the transition ultimately depends on
The move from construction to production is complete only as a chain of dependencies comes together: mine development makes ore accessible; the plant and its supporting infrastructure are built and tested; commissioning advances from verification to ore processing; trained operations and maintenance teams take responsibility; and ramp-up demonstrates the required processing rate and performance. The milestone that matters depends on the question being asked—whether the mine has completed construction, produced first gold, reached commercial production, or met its design target.
