Some employers cut weekly hours while keeping salaries unchanged; others fit a conventional full-time week into four longer days. The practical difference affects your paycheck, overtime, childcare, commuting, benefits and the hours when customers can reach the business.
The best-known reduced-hours design is the 100:80:100 framework: 100% of pay, 80% of previous working time and a target of 100% of output. That output level is an operating goal, not a promise that every job can produce the same results in fewer hours. To judge an offer or trial, compare total hours, pay, coverage, workload, autonomy and measurable service quality.

What “four-day workweek” can mean
Before comparing results, identify the schedule. “Four-day week” may describe a shorter working week, a compressed week or a coverage plan in which different employees take different days off.

Reduced hours with unchanged pay
Under a 100:80:100 arrangement, employees receive their full pay, work about 80% of their former hours and are expected to deliver the same agreed outcomes. A 40-hour schedule would commonly become about 32 hours, but the model is defined by the relationship between pay, time and output rather than by a universal 32-hour rule. Employers usually reach the target by removing low-value work, tightening processes and measuring results instead of time at a desk.

Compressed full-time hours
A compressed schedule keeps the weekly hours and spreads them across four days. Four 10-hour shifts are a common example. Pay may remain unchanged because total hours remain unchanged, but the longer days can affect fatigue, commuting, meal breaks, overtime calculations and family responsibilities. A compressed week is therefore not the same financial or wellbeing proposition as a paid reduction in hours.
Shorter schedules with a different pay formula
Some employers reduce both hours and pay, or use part-time contracts over four days. That can be a useful schedule without being a 100:80:100 trial. Ask whether salary, hourly pay, commissions, bonuses, pension contributions and paid leave are calculated from the old or new hours.
Staggered four-day coverage
A company can remain open five or seven days while each employee works four. Teams may rotate a weekday off, overlap on busy days or use different patterns by department. There is no single best schedule. Customer service, healthcare, retail and other coverage-dependent operations need explicit plans for handoffs, response times and staffing.
| Arrangement | Weekly hours | Pay treatment | What to check |
|---|---|---|---|
| 100:80:100 | About 80% of the former schedule | Full pay is the design target | How output is defined, measured and resourced |
| Four 10-hour shifts | Usually the same full-time hours | Often unchanged, subject to the contract | Fatigue, breaks, overtime and local working-time rules |
| Part-time four-day week | Reduced | Usually proportional to hours | Benefits, leave accrual and eligibility thresholds |
| Staggered coverage | Varies by employee | Depends on each contract | Who is available each day and how work is handed over |
How a four-day week works day to day
The visible change is one fewer scheduled day. The less visible work is redesigning how decisions, meetings and customer commitments move through the business.

Meetings and communication
Teams often shorten recurring meetings, replace status meetings with written updates and set decision deadlines before a colleague’s day off. A shared calendar should show availability, escalation contacts and response expectations. If a worker is genuinely off, “flexible” messaging that quietly requires replies turns the fifth day into unpaid work.
Priorities and workflow
A credible trial starts by listing the outputs that must continue: orders processed, cases resolved, projects delivered, clinical capacity, response times or other role-specific results. Managers then examine duplicated approvals, slow handoffs, unnecessary reporting and work that can be stopped or simplified. The aim is to protect high-value work, not to squeeze the same backlog into fewer paid hours.
Coverage and handoffs
One office-wide Friday closure is simple for internal teams but may not suit customers. A staggered plan can preserve opening hours, yet it requires a reliable handoff record and an owner for urgent issues. Ask who covers a deadline when the usual specialist is off, how quickly customers receive a response and whether the “on” team is absorbing work from the “off” team.

Measuring output rather than presence
Dale Whelehan, chief executive of 4 Day Week Global, described the philosophy this way: “The fundamental change we see is, let’s move away from thinking about productivity as how much time it takes to get something done, versus focusing on what outcomes we know drive businesses forward.” That is an advocate’s view of the model, not a guarantee. In practice, a manager still needs reliable baselines and quality checks so that fewer visible hours do not hide delayed work, errors or customer dissatisfaction.

How employers should design a responsible trial
A trial is more informative when its rules are written before the first shortened week.
- Define the non-negotiable outcomes. Set service, safety, quality, revenue or delivery standards for each team. Separate outputs from activity counts that merely reward busyness.
- Map the current workload. Record meeting time, approval stages, recurring reports, peak demand, overtime and work that routinely spills into evenings.
- Choose the schedule by operating need. Decide between a common day off, rotating days, staggered shifts or different patterns by role. Document coverage for every opening hour.
- Remove or redesign low-value work. Combine approvals, automate routine updates, clarify decision rights and stop tasks that do not support a stated outcome.
- Protect the fifth day. Set an out-of-office message, escalation rota and rule for genuine emergencies. Do not count hidden availability as a successful hour reduction.
- Set baseline and trial measures. Capture output or service quality, customer response, overtime, absence, retention, workload and wellbeing before the change and at regular intervals.
- Review fairness. Check whether the arrangement works for hourly, salaried, frontline, disabled, caring and lower-paid workers. A schedule that helps office staff but increases pressure on coverage teams is not an equitable success.
- Publish a decision rule. State which results would lead to continuation, redesign or a return to the former schedule, and who makes that decision.
UK Research and Innovation says research into the UK pilot examined implementation, fairness, inclusion and job security. Those questions belong in the operating plan, not only in a final employee survey.
What the available trial evidence actually shows
Published figures come from particular pilots and organizations. They are useful signals, not a universal forecast of productivity, revenue or wellbeing.

4 Day Week Global’s Portugal pilot page reports 41 participating companies, with 21 coordinating the start of a six-month trial in June 2023. In its 2024 pilot results, the organization reported a 19% fall in work exhaustion and a reduction in reported challenges maintaining work-life balance from 46% to 8%. These are organizer-reported findings from that pilot; they do not establish that every employer will see the same changes.

Reported continuation intention in Australia
An Australian Parliament Senate report says 86% of employers in a cited trial were likely to continue with a four-day week after the trial. “Likely to continue” records employer intention in that particular trial. It is not an observed continuation rate for all workplaces, and it does not show whether every role retained the same hours or pay.
Current policy questions
A 2026 Australian Parliament research briefing summarizes policy and trial developments and highlights equity and implementation questions for future research. Those questions matter because a schedule can distribute advantages and burdens unevenly across occupations, income levels and workers with different control over their time.
A limited UK SME study
A 2025 conference abstract describes interviews with stakeholders at 20 UK small and medium-sized enterprises about how the fifth day is used and the relationship between autonomy and control. Because it is an abstract rather than a complete evaluation, treat it as an indication of issues being studied, not as proof of a sector-wide result.
Evidence that should not be mixed in
The UK Department for Work and Pensions has separately evaluated health-led employment trials. That evaluation reported improved job-search confidence and small positive health and wellbeing effects four months after randomisation, but it was not a four-day-workweek trial. Its results cannot be used as evidence for a shorter working week.

What the change means for your personal finances
Paychecks and contracts
Ask for the schedule and pay arrangement in writing. A paid-hours reduction can leave gross salary unchanged under 100:80:100, while a part-time contract may reduce salary in proportion to hours. A compressed week may keep salary and hours unchanged. Do not infer the answer from the phrase “four-day week” alone.
Hourly pay and overtime
For hourly workers, confirm the guaranteed hours, minimum shifts, overtime trigger, premium rates and treatment of breaks. Four 10-hour days can cross daily or weekly overtime thresholds in some jurisdictions; the applicable rule depends on local law and the employment agreement. A nominal four-day schedule does not waive statutory protections.
Benefits, leave and retirement saving
Check how paid time off accrues, whether public holidays are charged in hours or days, and whether health, insurance, pension or retirement-plan eligibility uses salary, scheduled hours or service length. A change in hours can alter eligibility even when the headline salary appears stable.
Budgeting and household logistics
A fixed additional day off may reduce commuting, meals purchased at work or paid care, but those savings are not automatic. Longer shifts can increase transport, meal or care costs on working days. Price the actual schedule: travel days, childcare or eldercare coverage, food, utilities if you work remotely and any lost opportunity for overtime.
Income stability
Before relying on a trial, build a budget from guaranteed pay rather than hoped-for bonuses or productivity awards. Ask whether the arrangement is temporary, whether the employer can cancel it, and how much notice applies. Keep an emergency buffer if a reduced-hours contract would lower income.
How employees can evaluate an offer or trial
- Identify the model. Write down weekly hours, start and finish times, pay, expected output and the regular day off.
- Test the workload. Ask which meetings, tasks or service commitments will stop, and what happens when work exceeds the planned hours.
- Check availability rules. Clarify whether messages, monitoring or emergency calls are allowed on the day off and how they are compensated.
- Check coverage. Find out who handles customers, approvals and safety-critical issues while you are away.
- Check employment terms. Review overtime, breaks, leave, benefits, pension contributions, probation and termination provisions with the written agreement.
- Track your own data. Record actual hours, unpaid interruptions, output, errors, commute costs, care costs and wellbeing. This helps you negotiate a workable pattern rather than argue from impressions.
Common failure modes and fixes
- “Friday off” becomes five days of work. Fix it with protected non-working hours, a named emergency contact and workload limits.
- Output targets stay unchanged but capacity is cut. Rebaseline deadlines and quality measures before the trial; otherwise the arrangement is simply work intensification.
- Frontline staff receive a worse deal. Offer rotating patterns, predictable notice and equivalent recovery time instead of reserving flexibility for office roles.
- Meetings move into longer days. Set a maximum meeting load and monitor fatigue, especially under compressed 10-hour shifts.
- Managers measure presence again. Use role-specific outcomes and service-quality data rather than online status or desk time.
- Financial terms remain vague. Put salary, hours, overtime, leave and benefits in an amendment or offer letter before the trial starts.
Questions to ask before saying yes
- Is this reduced time with full pay, compressed full-time hours or part-time work?
- What exact hours and days apply to my role, and can they change?
- Which outcomes define success, and what baseline will be used?
- Who covers customers, deadlines and emergencies on my day off?
- How are overtime, breaks, public holidays, leave and benefits calculated?
- What evidence would end, extend or redesign the trial?
- Will the arrangement apply equally to workers whose jobs cannot be done remotely or asynchronously?
Bottom line for workers and employers
A four-day workweek works in practice only when the schedule, workload and service promise are designed together. The 100:80:100 framework offers a clear target—full pay, fewer hours and maintained output—but local results must be tested. Compressed weeks solve a different problem and can retain full-time hours. Compare the written pay and hour terms, coverage plan, workload safeguards and evidence measures before treating any four-day offer as either a financial gain or a productivity breakthrough.
