The Best Ways to Get Promoted in Tech

A stronger promotion case starts with clear expectations, meaningful next-level results, and regular manager feedback—not a universal checklist or timeline.

The most reliable way to make a promotion case is to agree with your manager on what the next level requires, then demonstrate that contribution through meaningful results over time. There is no single tech-industry checklist: employers differ on how they assess evidence, when they review promotions, and whether a role or budget must be available.

What actually strengthens a promotion case?

Build a case around the contribution expected at the next level—not simply time served, a list of completed tasks, or new technical skills. Dropbox Engineering describes promotion as recognition of “demonstrated, sustained impact at the next level.” WHOOP Engineering also emphasizes sustained impact. Those are examples of employer-specific policies, not a universal rule or guarantee.

Look for observable outcomes and the scope of responsibility behind them. Sourcegraph’s engineering framework organizes expectations around impact, scope, execution, and teamwork, and says technical growth alone is insufficient for promotion there. Square’s engineering framework likewise emphasizes that increased responsibility and scope come before promotion recognition.

  • Impact: What improved for users, the business, or the team?
  • Scope: How broad or complex was the problem, and what responsibility did you take?
  • Execution: How did you make sound decisions and deliver?
  • Teamwork: How did you collaborate, share knowledge, or help others succeed?

These are useful prompts, not a universal rubric. In your role, strong evidence might include operational reliability, documentation, mentoring, or other contributions your employer values; it does not have to mean managing people or taking on the most visible project.

How do you find out what your company expects?

Ask your manager for the specific bar and the local process. Dropbox Engineering says regular, active conversations about short- and long-term development matter more than any one document. GitLab’s handbook recommends career-development conversations at least quarterly. Those are examples of company guidance, not an industry-wide meeting schedule.

  1. Request a career conversation. Explain the direction you want to grow, then ask what the next level means for your role and what process is used to decide promotions.
  2. Make broad feedback concrete. If the feedback is “show more leadership” or “increase your impact,” ask what observable actions, decisions, or results would count as evidence at your company.
  3. Agree on opportunities. Identify a small number of appropriately scoped assignments that could demonstrate the expected contribution and have a clear outcome.
  4. Set a follow-up date. Agree when you will review progress and ask for feedback while there is still time to adjust your approach.

Ask for examples from your own team or level. Public frameworks can suggest questions, but they cannot establish the private promotion bar at your employer.

How should you document your work?

Keep a concise, ongoing record so that outcomes and your contribution are easy to discuss. This is a practical way to prepare for regular manager conversations and for formal evidence-based reviews such as Square’s promotion-packet process.

  • The problem or opportunity and why it mattered.
  • Your role, decisions, and specific contribution.
  • The result for users, the business, or the team; use available measures where they are meaningful.
  • Who you worked with and how you supported shared delivery.
  • Relevant feedback, including what changed after you acted on it.

Record context and collaboration rather than claiming sole credit for shared results. Keep the evidence focused on the expectations you and your manager agreed were relevant.

How do promotion processes differ between tech employers?

Published frameworks show why it is worth asking how your own employer makes decisions. The examples below describe what those organizations publish; they are not a common industry process.

When you examine your employer’s process, ask what criteria apply, who reviews evidence, whether peer feedback or a formal packet is involved, when decisions are made, and whether an opening or budget is required. A framework is most useful when it helps you clarify expectations; even a published rubric may not capture every person’s day-to-day work.

Is there a standard timeline or checklist for promotion?

No dependable universal timeline or checklist is established by these examples. Square says its framework has no strict minimum experience requirement by level, while ASCE’s 2022 guidelines describe general abilities and note that engineers progress at varying rates. Dropbox and WHOOP emphasize sustained next-level impact, but their principles do not establish one cross-company duration.

Ask your manager what period of evidence your company expects and when your case can be considered. GitLab’s recommendations and eligibility rules apply to GitLab; they should not be treated as industry standards.

What if your work is strong but promotion is blocked?

Separate a development gap from an organizational constraint. Ask your manager which specific expectations remain unmet and what evidence would address them. Also ask whether timing, an available position, budget approval, or another business need affects the decision. WHOOP’s published principles mention departmental budget approval, and GitLab’s handbook notes a position-of-need requirement for certain senior moves.

If the feedback remains vague or the goalposts keep shifting, request concrete examples and a date to revisit the decision. If there is no viable opportunity on your team, you can consider whether another team or employer offers a clearer path; changing jobs is a personal choice, not a guaranteed shortcut to promotion.

Questions to ask before the next review cycle

  • What are the most important next-level expectations for my role?
  • What examples would show that I am meeting them, and what would still be missing?
  • What work could give me a fair opportunity to demonstrate those expectations?
  • What evidence is reviewed, who participates, and when does the decision happen?
  • Does promotion depend on a position, budget, or business need as well as readiness?
  • When will we review progress and decide whether the next step is on track?
