The 4 Ds of time management are Do, Delegate, Defer (sometimes called Delay), and Delete. Use them to give each task a clear next step: handle it now, assign it to an appropriate person, schedule a time to revisit it, or remove it because it no longer needs doing. The framework is a practical sorting aid—not a guarantee of higher productivity.
What are the 4 Ds of time management?
The four Ds are four possible dispositions for a task:
- Do: Complete work that needs your attention now.
- Delegate: Assign appropriate work to someone else who can own it.
- Defer or Delay: Keep necessary work, but schedule it for a more suitable time.
- Delete: Remove work that is unnecessary or no longer worth doing.
The labels vary. A USDA Food Safety and Inspection Service training handout uses “Delay,” while Asana uses “Defer”; HubSpot also uses “Delay.” The action is essentially the same: postpone the task rather than leave it as an unplanned obligation. The order of the four labels varies too, and no single official order is established. Smartkeys, for example, describes the framework as a plain-language way to sort work by urgency and importance. Other descriptions also focus on whether the task needs your attention specifically and whether another person can handle it.
How to choose what happens to a task
Start with an ordinary task list. For each item, ask whether it matters, how soon it is needed, and whether you are the right person to do it. Then choose one disposition rather than letting every task remain an open-ended promise.

1. Do: handle work that needs your attention now
Do a task now when it matters, its timing is pressing, and it needs your attention. Urgency alone is not enough: an incoming message may feel immediate without contributing to an important goal. Check what the task affects and what would happen if it waited.
The USDA FSIS training handout suggests doing tasks that take fewer than five minutes when they can be completed quickly and build momentum. Treat that as the handout’s heuristic, not a universal rule: a short task can still interrupt more important work, and the right choice depends on your circumstances. USDA FSIS training handout.

2. Delegate: give suitable work a clear owner
Delegate a task that needs to be done but does not need to be done by you. Before handing it off, consider whether the person has the authority, information, time, and ability to take it on. Make the expected result and deadline clear, and agree on how progress or questions should be handled. Delegation transfers ownership of the work; it does not remove the need to communicate or follow up appropriately.
3. Defer or delay: schedule a later decision or action
Defer work that remains necessary but is not the right priority now. Give it a concrete review date or time—for example, “review the insurance renewal next Tuesday”—instead of leaving it in a vague “later” category. A calendar reminder or a dated task-list entry is enough. At the review point, check whether the deadline, importance, or your capacity has changed.

4. Delete: remove work that no longer earns a place on the list
Delete a task when it is unnecessary, has been superseded, or no longer contributes enough value to justify the time. A task list is a planning tool, not a contract to complete every item. If you are uncertain, clarify what outcome the task serves before keeping it by default.

These are examples, not automatic rules. If a deadline moves, a colleague lacks capacity, or the task’s purpose changes, reassess the decision.

The 4 Ds offer a simple way to turn a list into decisions. They can help expose work that should be handed off, scheduled, or dropped instead of treated as equally urgent. The framework does not determine importance for you, resolve competing obligations, or prove that productivity will improve automatically. The descriptions available from Asana, HubSpot, and practitioner Antonia Milkop’s four Ds article explain the method; they are not evaluations establishing a measured productivity benefit.

You do not need a special app, paid tool, or particular planner. Use a paper list, calendar, or task manager you already rely on. The important detail is to make the outcome visible—especially for delegated tasks and work you plan to revisit—so it does not disappear into an unreviewed “later” list.
