Short answer: Salesforce Agentforce is not one AI executive that can independently run a company. It is a Salesforce-native platform for building, deploying, and monitoring multiple AI agents that can retrieve approved data, reason through bounded requests, and execute configured actions across sales, service, marketing, commerce, IT, field service, Slack, and other workflows.
Its real promise is governed digital labor: agents can perform repetitive business tasks continuously, but only within the permissions, data sources, workflows, integrations, approvals, and guardrails an organization provides. That makes Agentforce potentially valuable for Salesforce-heavy businesses—and much less compelling as a universal replacement for human judgment or an independent operating system for an entire enterprise.

What Agentforce actually is
Salesforce positions Agentforce as an “agent-driven layer” across its applications and connected systems. The platform lets organizations create specialized agents, give them natural-language instructions, connect them to business actions, test their behavior, and observe their performance. Salesforce’s official overview describes agents that can answer questions, retrieve business data, generate plans, update records, invoke workflows, and hand work to employees.
The distinction matters. A chatbot mainly responds to prompts. A generative assistant drafts or summarizes. An agent can interpret a request, choose among approved tools, and execute a defined operation. Agentforce adds that agent behavior to Salesforce’s CRM, data, automation, and permission model.
#1 Best Overall
It does not automatically receive authority to issue refunds, approve discounts, change payment details, make hiring decisions, or sign contracts. Those capabilities must be deliberately configured—and sensitive actions should generally require confirmation or human approval.
The Agentforce stack
- Agentforce Builder and Agentforce Studio: tools for authoring, testing, deploying, and monitoring agents.
- Subagents: specialized areas of responsibility, such as order status, returns, lead qualification, case management, or appointment scheduling. Salesforce began using “subagents” instead of “topics” in April 2026, although older documentation may use both terms.
- Actions: permitted operations, including retrieving records, updating cases, running a Flow, invoking an Apex process or prompt template, and calling an external service.
- Grounding and Data 360: ways to provide trusted customer, product, case, document, and external-system context.
- Agent Script: deterministic logic and business rules that work alongside generative reasoning. This is important when a policy must produce a consistent result rather than a plausible-sounding answer.
- Atlas Reasoning Engine: Salesforce’s name for the reasoning layer that breaks requests into tasks and proposes a plan. That is Salesforce’s architectural description, not independent proof that the system reasons like a human.
- Einstein Trust Layer: Salesforce’s security and governance architecture for controls such as data handling, masking, grounding, and toxicity detection.
- Agent Analytics: tools for reviewing sessions, traces, usage, outcomes, and behavior. Salesforce says legacy Agentforce Analytics is scheduled for retirement beginning in May 2026, with Agent Analytics as the replacement.
What Agentforce can do in practice
Customer service
Bounded service work is among Agentforce’s clearest use cases. An agent might identify a customer from an email address, retrieve related cases, answer a product-policy question, add a case comment, schedule an appointment, or escalate the interaction to a representative. These are discrete operations performed through configured actions—not unlimited control over the company.
Salesforce claims that Agentforce resolves 85% of its own customer-service requests. That is a Salesforce-reported marketing claim, not an independently audited benchmark and not a result customers should assume they will achieve.
Sales
Sales agents can summarize accounts and opportunities, prepare meeting briefs, draft outreach, answer product questions, identify follow-ups, update CRM records, and coach representatives. These are more defensible early deployments than allowing an agent to negotiate contracts, authorize discounts, or make commercial commitments without review.
Marketing and commerce
Salesforce describes uses such as analyzing surveys and reviews, drafting content variations, suggesting retention actions, answering catalog questions, and managing omnichannel experiences. The risk profile changes sharply when an agent can send mass communications, alter segmentation, change eligibility or pricing, issue refunds, or make financially consequential recommendations. Those workflows need tighter rules, approvals, audit trails, and rollback procedures.
IT and employee service
Agentforce is also moving into internal operations: answering IT questions, searching knowledge, creating or updating tickets, troubleshooting common problems, routing issues, and performing approved service actions through experiences such as Slack or connected collaboration tools.
Rank #2
Salesforce announced on February 26, 2026, that more than 180 organizations had selected Agentforce IT Service within four months of general availability. This is a company-reported adoption figure; selection does not prove successful production replacement of an established IT-service-management platform.

The most useful way to evaluate Agentforce is to separate five things:
- Reasoning: interpreting a request and deciding what may be relevant.
- Retrieval: finding records, documents, or other approved context.
- Recommendation: proposing an answer or next step.
- Execution: calling a configured action through permissions, Flows, Apex, APIs, or integrations.
- Approval and accountability: determining whether a human must authorize the result and who remains responsible.
An agent may understand “resolve this billing issue,” yet be allowed only to retrieve the account, summarize the case, and draft a response. A refund, payment-information change, fee waiver, or case closure may require a separate action and human confirmation.
Salesforce’s Agent Fabric material emphasizes governance, visibility across agents, and human approval for privileged operations such as money movement or legal review. That is a more accurate picture of enterprise agents: controlled execution layers rather than free-ranging corporate executives.
Important August 2026 product changes and limits
The Builder transition
New agent creation moved exclusively to the new Agentforce Builder during the week of July 13, 2026. Existing legacy-Builder agents continue to work and remain editable, but new agents can no longer be created there. Salesforce recommends reviewing and refining migrated agents before production use. Future capabilities such as Agentforce Voice, per-subagent model selection, and multi-agent orchestration are intended for the new Builder.
Older tutorials, screenshots, and menu paths may therefore be out of date. Salesforce’s migration documentation should be the reference point for current deployments.

Documented operational constraints
- Recommended maximum of 10 actions per subagent and 10 subagents per agent.
- Up to 100 agents, subject to licensing and other limits.
- Agent actions time out after 60 seconds.
- Reasoning-engine requests time out after 30 seconds.
- Action outputs above 65,000 characters are truncated.
- Agents are optimized for specific topics rather than open-ended requests.
- Agents generally support one intent per utterance, so users may need to split multi-part requests.
- Conversations are not personalized based on past sessions.
- Some instructions and action inputs are supported only in English.
- Custom actions cannot accept a list and object as input.
- Agent APIs are limited.
- Bring-your-own-model support is not generally available in the implementation described by Salesforce’s considerations documentation.
- Agentforce is not available for Government Cloud according to Salesforce’s documented considerations.
These constraints do not make the platform unusable. They define why narrow workflows, careful architecture, and realistic testing matter. The current documentation is available in Salesforce’s Agentforce considerations page.
Agentforce pricing: why the headline number is misleading
Salesforce combines several commercial models. Published pricing signals seen in August 2026 include:
| Model | Published signal | Qualification |
|---|---|---|
| Salesforce Foundations | $0 | Includes selected tools, but production use may require other licenses and usage. |
| Flex Credits | $500 per 100,000 credits | Consumption-based; Salesforce says a standard Agentforce action uses 20 credits and a Voice action uses 30. |
| Conversations | $2 per conversation | Primarily for customer-facing agents; not universal pricing. |
| Agentforce User License | $5 per user/month | Requires Flex Credits and provides limited CRM-object access. |
| Agentforce add-ons | $125 per user/month | Unmetered employee usage for selected Sales, Service, and Field Service add-ons. |
| Industries add-ons | $150 per user/month | Industry-specific employee AI capabilities. |
| Agentforce 1 Editions | From $550 per user/month | Includes the Agentforce add-on and 2.5 million Flex Credits per org per year. |
These are published list-price signals, not guaranteed total costs. Salesforce pricing, availability, negotiated terms, overages, and packaging can change.

The key budgeting question is not simply “What does a conversation cost?” One user request may trigger multiple retrievals, decisions, Flow calls, prompt executions, and record updates. Model the entire workflow and include:
- Existing Salesforce licenses.
- Agentforce add-ons and Flex Credits or conversation usage.
- Data 360, storage, integration, and API costs.
- Implementation-partner fees.
- Testing, governance, training, and change management.
- Human escalations and rework.
- Budget alerts, overages, and poorly designed action chains.
Salesforce lists pre-purchase, pre-commit, and pay-as-you-go buying models. Pre-commit availability was expected to expand later in 2026, so buyers should confirm the current terms directly before signing.

Readiness checklist
- Define one specific job to be done.
- Identify the users or customers the agent will serve.
- List every Salesforce object and field it may read.
- List every record it may create, update, or delete.
- Document external systems and APIs it needs.
- Mark actions that require confirmation or human approval.
- Define the fallback path when data is missing or confidence is low.
- Prepare representative historical, ambiguous, and adversarial test cases.
- Set measurable thresholds for accuracy, handoffs, cost, and recovery.
Practical implementation sequence
- Choose a narrow, repetitive, measurable workflow.
- Confirm the Salesforce edition, region, channel, agent type, and licenses.
- Prepare authoritative data and knowledge sources.
- Design subagents and minimize their available actions.
- Add Agent Script for rules that must be deterministic.
- Configure object, field, integration, and write permissions.
- Build approval and escalation paths.
- Test historical and adversarial requests.
- Review traces, action outcomes, timeout behavior, and cost.
- Launch to a limited audience.
- Monitor performance and expand only after the first workflow meets its thresholds.
Useful metrics include correct-answer rate, successful-action rate, unauthorized-action rate, escalation rate, average handling time, customer satisfaction, human rework, cost per successful resolution, Flex Credit consumption, and failure-recovery time.

Salesforce describes Agentforce as integrated with the Einstein Trust Layer and says relevant Salesforce services are covered by SOC 2 and SOC 3 reporting, with HIPAA eligibility and certain ISO certifications. Those are useful due-diligence signals—not a guarantee that an individual deployment is safe.
Salesforce can provide platform controls such as grounding, masking, secure retrieval, access controls, monitoring, and approval workflows. The customer remains responsible for correct permissions, trustworthy knowledge, safe Flows and Apex, secure external integrations, retention settings, red-team testing, escalation design, and regulatory review.
Use heightened controls for payments, refunds, credit decisions, employment decisions, legal review, medical or insurance decisions, record deletion, discount authorization, identity changes, and security-access changes. Also define an operational fallback: disabling an agent can interrupt active conversations, and Salesforce says users may not receive the normal notification.
Agentforce compared with alternatives
| Platform | Best fit | Main trade-off |
|---|---|---|
| Microsoft Copilot Studio | Microsoft 365, Teams, Dynamics, Power Platform, and Azure environments. | Salesforce-centric companies may need more CRM integration work. |
| ServiceNow AI Agents | ITSM, employee service, customer service, and ServiceNow-centered workflows. | Less compelling when Salesforce owns the relevant processes. |
| UiPath | Cross-application automation, legacy systems, desktop work, and RPA. | More implementation complexity and less native Salesforce context. |
| AWS Bedrock Agents | Engineering-led teams wanting control over models, retrieval, APIs, and infrastructure. | Requires considerably more engineering, governance, and observability. |
| Custom or open-source stack | Unusual workflows, portability requirements, or strict model and infrastructure control. | The organization must build identity, permissions, evaluations, monitoring, cost controls, and support. |
Agentforce is strongest when Salesforce is already the system of record and the desired agent needs to act directly on CRM objects, Flows, permissions, and service processes. It is weaker when important data lives elsewhere, usage is hard to forecast, model portability is essential, or the company wants a platform independent of its CRM vendor.
Questions to ask before buying
- Which exact Agentforce SKU applies?
- Is this workflow billed by user, conversation, action, or several models?
- What counts as an action, including retrievals, prompt templates, Flows, and external calls?
- What happens when an action or reasoning request times out?
- How are usage and overages reported?
- Which languages, channels, models, and regions are supported?
- Is the capability generally available in this edition?
- What is the migration path from the legacy Builder?
- How are approvals logged?
- What happens if the agent is disabled during an active conversation?
- What implementation, support, and monitoring services are included?
The Bottom Line
Bottom line: Agentforce is most credible as a Salesforce-centered orchestration and automation layer for bounded business work. It can make digital workers useful across service, sales, IT, and other workflows, but its performance and economics depend on clean data, carefully limited actions, mature permissions, measurable pilots, and human oversight. Treat “run your entire business” as Salesforce’s strategic ambition—not a demonstrated replacement for people, established systems of record, or executive accountability.
