Mastering Ecommerce Supply Chain Management: Strategies for Success

A practical guide to ecommerce supply chain decisions, from forecasting and inventory policy to fulfillment models and returns.

Effective ecommerce supply chain management coordinates every step from forecasting demand and buying products to delivery and returns. The goal is not simply to ship faster: it is to make products available when customers want them while controlling operating cost and preserving a reliable customer experience.

What ecommerce supply chain management covers

A supply chain is the connected flow of products and information from suppliers to online shoppers. In an ecommerce business, that flow can include demand planning, sourcing, procurement, production, inventory, warehousing, fulfillment, delivery, and reverse logistics. A decision made at one stage can affect the others: a late purchase order can leave inventory unavailable, while an inaccurate stock record can lead to a sale the business cannot fulfill.

Shopify’s January 17, 2024 overview describes ecommerce supply chain management as coordinating procurement, inventory management, fulfillment, warehousing, and logistics. The supply chain is the movement and coordination system; a value chain is a broader way to consider activities that contribute value to the customer. The terms are related, but they are not interchangeable.

How the stages connect

Forecast demand before committing to supply

Use past sales and current order patterns to estimate what customers may buy and when. Forecasts inform purchasing, production, inventory targets, and capacity planning. A forecast is an input to a decision, not a guarantee: operators still need to account for demand variability and how dependable suppliers are.

Source, procure, and produce

Sourcing is the choice of suppliers and supply arrangements; procurement is the work of ordering and obtaining the goods or materials; production turns inputs into sellable products when the business manufactures or commissions them. These decisions shape cost, lead time, product consistency, and the amount of inventory that must be held before an order arrives.

Supplier continuity can matter to product consistency, but it is not a universal rule. Mustard Made co-founder Jessica Gray told Shopify that her company had kept the same manufacturer and that product consistency had been key to its success. That is a company-founder observation, not controlled evidence that staying with one supplier is best for every merchant.

Receive and store inventory accurately

When stock arrives, inspect it and update inventory records so the business knows what is actually available. Warehousing includes more than storage: the way items are organized and records are maintained affects how reliably staff can locate, pick, and pack orders. Shopify recommends current inventory tools and an organized warehouse as parts of improving operations.

Fulfill and deliver orders

Fulfillment covers preparing an order for shipment, while delivery carries it to the customer. Both affect the customer’s experience, but they rely on earlier stages: the product must be in the right location, the stock record must be accurate, and the order process must work consistently. Shopify’s Help Center documents self-fulfillment and fulfillment-service workflows; available capabilities and exact steps depend on the platform and service.

Plan for returns as part of the flow

Reverse logistics begins when a customer requests a return or exchange and continues through authorization, transport, inspection, disposition, and the applicable refund, exchange, or restocking step. Shopify documents self-serve returns and return labels for its workflows. A returned item may be resalable, repairable, defective, or unsellable, so record its condition and route it accordingly.

Choose an inventory policy that fits the business

No single inventory method suits every merchant. Consider product value and turnover, demand variability, supplier reliability, and the relative cost of holding stock or running out. Shopify’s inventory guidance covers the methods below; businesses can combine them rather than choosing just one.

Economic order quantity (EOQ) Helps determine an order quantity that balances ordering and holding inventory. When the business needs a repeatable approach to order sizing. Useful inputs and assumptions must reflect the business; the cited guide does not establish one universally correct order quantity.
Just-in-time (JIT) Coordinates replenishment closely with expected need. When forecasts are accurate and supply is reliable. Greater dependence on timely supply makes disruptions and forecast errors consequential.
ABC analysis Groups inventory by importance so management attention can be prioritized. When products differ substantially in value or operational importance. Classification should guide attention, not replace accurate records or replenishment decisions.

FIFO Moves older received stock out before newer stock. When the product or operating process benefits from managing stock in receipt order. It is a stock-flow approach, not a demand forecast or a substitute for stock accuracy.
Dropshipping Has a supplier ship products to the customer rather than the merchant holding and shipping that stock. When a merchant’s model and supplier arrangement support that flow. The merchant still needs dependable product and order information to manage availability and service.
Consignment Uses stock held under an arrangement where ownership and payment differ from a standard purchase. When the merchant and supplier have agreed on this inventory arrangement. Terms and responsibilities depend on the parties’ agreement.

For example, a merchant facing variable demand and uncertain replenishment may consider safety stock, while a business with dependable supply and accurate forecasts may be better positioned to use JIT. ABC analysis can help prioritize oversight across products, and perpetual records support both approaches. These methods address different questions and can be combined.

Decide who should fulfill orders

Merchants can fulfill orders themselves, use a third-party logistics provider (3PL) or platform fulfillment service, or combine methods. There is no general winner: compare the operating model against the merchant’s order profile, locations, service needs, and ability to manage the work.

Model What the merchant manages What to evaluate
Self-fulfillment The merchant handles the relevant storage, picking, packing, and shipping workflow. Available staff and space, control over the process, shipping operations, peak capacity, and the ability to support returns.
3PL or platform fulfillment service A provider performs some or all fulfillment operations under its service model. Total cost, warehouse locations, service levels, integration effort, visibility, capacity, geographic coverage, and returns capability.
Combined approach The merchant divides fulfillment across internal operations and one or more services. Which orders or products go through each route, how inventory is tracked across them, and whether the added coordination is worthwhile.

The cited Shopify materials describe self-fulfillment and fulfillment-service workflows, but do not provide comparable 3PL rates or prove one model is best in general. Compare total costs and service requirements for your own order volumes and locations rather than relying on a generic ranking.

Assess the full operating fit

  • Total cost: Include the costs of the work and infrastructure required by each option; a headline service charge alone is not a complete comparison.
  • Control and visibility: Decide how much direct oversight you need and whether inventory and order information will remain usable across systems.
  • Capacity and geography: Check whether the arrangement can handle expected order patterns and serve the locations that matter to your customers.
  • Integration and service: Confirm that the workflows connect to your sales and inventory processes and can meet your service expectations.
  • Returns: Establish who authorizes, receives, inspects, and dispositions returned goods.

Make returns useful operational data

Record why items come back and what happened to them after inspection. Reasons such as a product not matching its description, a defect, or an order issue can point to different fixes; classify return reasons in a way that helps the business act on them. Use the results to review product information, quality, and replenishment decisions rather than treating every return as an isolated transaction.

  1. Set a clear process for requesting and authorizing a return or exchange.
  2. Arrange return transport and connect the return to the relevant order and item.
  3. Inspect the item and record its condition and reason for return.
  4. Route it as resalable, repairable, defective, or unsellable; update inventory records as appropriate.
  5. Complete the applicable refund, exchange, or restocking work, then review patterns in return reasons.

Improve the system in a repeatable cycle

Shopify recommends auditing flows, improving inventory tools and order processing, organizing the warehouse, and maintaining reliable partners. Turn that guidance into a focused operating cycle rather than trying to optimize every stage at once.

  1. Map the flow and its information: Follow a product from forecast and supplier through receiving, storage, order fulfillment, delivery, and return. Note where inventory and order status are recorded.
  2. Locate the largest constraint: Identify where delays, errors, unavailable stock, or avoidable handling are most evident. Use operational records and customer or return information to pinpoint the issue.
  3. Test one change: Adjust a relevant process, inventory method, warehouse arrangement, or partner workflow. Keep the change narrow enough to see what it affects.
  4. Check service and cost outcomes: Review whether the change improved the problem without creating a new one elsewhere in the flow.
  5. Keep or revise the change: If the result is useful, make the process repeatable; if not, adjust the approach and reassess the constraint.

What vendor claims can—and cannot—tell you

Amazon says its end-to-end Amazon Supply Chain Services solution helped get products to appropriate fulfillment centers and attributes a 15% average increase in unit sales to that solution, based on its calculation period of April–June 2023. This is an Amazon-published claim for that period, not an independent estimate or a result that can be assumed for other sellers. Amazon’s service page describes transportation, storage, distribution, fulfillment, delivery, and replenishment; eligibility, geography, costs, and terms need to be checked for a specific merchant.

Likewise, a supplier story or platform workflow can illustrate an option without proving it is right for another business. Base decisions on the merchant’s own costs, supply reliability, inventory records, order needs, and customer service requirements.
