Applied to sourcing, the idea is not to defer blindly to a supplier. It is to begin by learning how the supplier works: what the production process requires, where constraints arise, and which assumptions need checking. Then explain your requirements and agree on a workable plan.
Build rapport without treating culture as a rulebook

That evidence supports taking relationships seriously, not assuming that every Chinese supplier operates the same way. Good rapport may make communication easier, but it is not proof of manufacturing capability, product quality, on-time delivery or legal compliance. Nor does it replace written commercial terms. A meal, gift or personal connection is not a prerequisite established by these sources.
How to work effectively with a Chinese supplier
1. Learn the supplier’s process before proposing changes
Ask the supplier to explain the production steps, materials, capacity, lead times and points where variation or delay can occur. Listen for what is confirmed, what is an estimate and what depends on your choices. Ask precise follow-up questions, and summarize your understanding so both sides can correct misunderstandings early.

2. Put requirements and acceptance criteria in writing
Describe the product or service in terms that can be checked: specifications, materials, tolerances, packaging, labeling, samples, inspection criteria and what counts as acceptance. Identify which document is authoritative if a drawing, sample, purchase order or message conflicts. These are practical procurement recommendations, not findings attributed to the studies above.
3. Confirm the commercial commitments
Record quantities, unit prices and currency, payment milestones, delivery dates, shipping responsibilities, handling of defects and changes, and the process for approving exceptions. Name the people responsible for day-to-day coordination and escalation. After calls or meetings, send a concise written recap and ask the supplier to confirm or correct it.

4. Verify performance with evidence
Use samples, production updates, inspections or other checks appropriate to the product and risk. Keep records of agreed specifications, approvals, changes, quality issues and corrective actions. Relationship quality can help discussions, but your decisions should rest on demonstrated capability and evidence against agreed criteria.
5. Compare suppliers on the same basis
When evaluating alternatives, use consistent criteria rather than rapport alone. Consider documented product capability, quality evidence, communication reliability, delivery performance, total cost, risk controls and legal and ethical compliance. A comparison is only useful if the underlying requirements and assumptions are comparable.

Keep relationship-building within ethical boundaries
China’s Central Commission for Discipline Inspection has framed government–business relations around transparency, equality, legality and separation of public and private interests. For ordinary commercial work, keep discussions, approvals and payments transparent and properly documented. Avoid arrangements that depend on improper influence, undisclosed benefits or bypassing controls. If a request raises compliance concerns, pause and seek advice from the appropriate legal or compliance professional.
