Inside Mitre 10 New Zealand’s Digital Transformation: Why Data and Local Ownership Matter

Mitre 10’s transformation was not just an ERP replacement. It was an effort to standardise data and processes across locally owned stores while improving trade, customer and employee experiences.

Mitre 10 New Zealand’s transformation was not simply an ERP replacement. Programme One was a five-year effort to replace fragmented systems, establish more reliable data, improve customer and employee experiences, and modernise technology across a cooperative network of independently owned stores.

The difficult part was balancing national consistency with local autonomy. In 2021, Mitre 10 covered about 85 stores, 64 owner-operators and 6,000 employees, yet its legacy environment included 114 stock files. Later case studies describe a migration from 67 ERP systems towards SAP S/4HANA, supported by data-migration, cloud and store-execution technologies.

The problem was bigger than an old ERP system

Mitre 10 is a New Zealand cooperative: stores operate under a national brand but are owned and run locally. That structure gives stores entrepreneurial freedom and local knowledge, but it makes technology standardisation harder than it is for a centrally owned chain.

In the 2021 account of Programme One, Mitre 10 said it had 114 stock files. That meant there was no dependable, network-wide answer to a basic retail question: where is a product available right now? The support centre could sometimes know less about store inventory than a customer or supplier.

A later SAP case study describes a migration from 67 individual ERP systems to SAP S/4HANA. The two figures should not be treated as contradictory: stock files and ERP instances represent different layers of the legacy estate. Together, they show the scale of the fragmentation Mitre 10 was trying to resolve.

For a retailer, inaccurate or disconnected data affects much more than financial reporting. It can produce incorrect online availability, inconsistent pricing, duplicated product records, inefficient replenishment, confusing supplier interactions and extra work for store employees.

The transformation therefore had two linked goals: build a more coherent technology foundation and change how the cooperative worked as a business.

What Programme One set out to do

Programme One was described in August 2021 as a five-year, business-wide transformation. Mitre 10 said it was changing “everything, from the foundation all the way up”, including systems and ways of working.

Its six stated priorities were:

  • Future-proof the technology environment.
  • Exceed customer expectations.
  • Lower the cost of doing business.
  • Help teams perform more effectively.
  • Give people an end-to-end understanding of how the business works.
  • Preserve Mitre 10’s entrepreneurial spirit.

The last priority is particularly important. A centrally imposed system might standardise data but undermine the local decision-making that makes an owner-operated network work. Mitre 10’s target was not total uniformity. It needed national consistency where scale and accuracy mattered, while allowing stores to retain local relationships, service styles and commercial judgement.

A layered architecture rather than one giant replacement

Mitre 10 did not describe the programme as buying every capability from one supplier. Its approach was influenced by Gartner’s Pace-Layered Application Strategy: use a stable core for essential transactions, while allowing more flexible systems around it for customer experience, workforce tools and innovation.

In the 2021 plan, SAP was selected as the ERP foundation and system of record. The planned stack also included SAP Hybris for product-content management and SAP Commerce Cloud for ecommerce. EY was named as the transformation partner.

Later case-study material describes progress towards SAP S/4HANA, with Syniti supporting the data foundation and migration work. Datacom describes AWS as the cloud “glue” connecting elements of the modernisation.

This distinction matters. SAP can provide a core transaction and data platform, but it cannot by itself guarantee that product records are clean, store inventory is current, employees use the new workflows or customers receive accurate fulfilment promises. The business benefits depend on the surrounding data, integration, process and governance work.

Why product data mattered to ecommerce

An online store is only as reliable as the information behind it. Product content, descriptions, dimensions, pricing, availability and fulfilment options all need to connect correctly.

If the commerce front end says a product is available but the underlying store data is stale, the customer experience fails even if the website itself works perfectly. In a multi-store retailer, that problem is amplified by local processes, different inventory practices and products that may be reserved, damaged or unavailable for collection despite appearing in a stock file.

That is why the programme’s data work was as important as its visible ecommerce features.

The data transformation behind the customer promise

The strongest common thread across the available sources is data standardisation. The SAP and Syniti case study presents the migration as an effort to establish a trusted core of information that could support customer experience, streamlined processes and modern systems.

That required difficult questions about:

  • Which product records were duplicates?
  • How should inconsistent units of measure be reconciled?
  • Which store, supplier and customer identifiers were authoritative?
  • Who owned data quality after migration?
  • How should local variations be represented without corrupting national reporting?
  • How could data be cut over without disrupting daily retail operations?

The public material does not disclose detailed cleansing rules, migration volumes, error rates or quantified improvements in data quality. It establishes that data was central to the programme, not precisely how every migration problem was solved.

That is a useful lesson for other retailers: a new commerce platform cannot compensate for unreliable stock and product data. Omnichannel capability is partly a software problem, but first it is a data-governance problem.

Trade customers were a major part of the transformation

Mitre 10’s digital work was not limited to consumer ecommerce. Trade customers often have more complex needs: account-level pricing, authorised users, purchase records, payment arrangements, quotes and the ability to order across multiple stores.

Mitre 10’s SmartMate service allows participating account holders to use one account across Mitre 10 stores, view pricing, search products, place orders online, in-store, by phone or email, manage account users, and receive one statement and payment arrangement.

SmartMate ID, launched in 2020, added a digital account identifier held on a customer’s phone. The idea was to reduce friction when a trade customer moved between digital and physical channels.

This reflects a broader reality of retail transformation: “online” and “offline” are not separate journeys. A builder may research products online, ask a store employee for advice, order through an account and collect locally. The technology has to preserve identity, pricing and product context throughout that sequence.

Small customer and employee improvements provided visible proof

Programme One also produced practical examples that were easier for employees and customers to understand than a multi-year ERP migration.

Mitre 10 described text notifications when ordered products arrived and a product-lookup app that allowed staff to search for products while helping customers on the shop floor. These are modest features compared with an ERP replacement, but they demonstrate the intended outcome: less friction in ordinary retail interactions.

A store employee who can find accurate product information without leaving the customer is more effective. A customer who receives a timely arrival notification does not need to make an unnecessary phone call or visit. Quick wins like these can help staff see why a complex programme matters.

Bringing task management into the store

In March 2021, Mitre 10 selected Zebra Technologies and Reflexis Systems for frontline communication and store execution. The products included Reflexis Real-Time Task Manager, Reflexis Q-Walk and Reflexis Mobility. Reflexis subsequently became part of Zebra Technologies, so the selection should be understood in that historical context.

The tools were intended to support:

  • Digital task assignment and communication.
  • Store audits and structured walks.
  • Visibility into execution across locations.
  • Mobile access to current information.
  • More consistent follow-through on store activities.

These systems filled a different role from ERP and ecommerce. An ERP records transactions and manages core processes; commerce software presents products and enables ordering; workforce software helps people execute the work in stores.

There is also a risk. Mobile task management can add notifications, duplicate work or surveillance concerns if tasks are poorly designed. Its value depends on prioritisation, training, reliable devices and the ability of stores to provide feedback. The public sources establish the intended benefits, but do not provide a complete independent account of the frontline experience.

Cloud infrastructure and the cost question

Datacom describes AWS as the cloud foundation connecting Mitre 10’s modernisation and reports a later cost-optimisation initiative involving Mitre 10, AWS and Datacom. Datacom says the work produced “high six-figure” savings.

That figure should be treated as a vendor-reported claim, not independently audited performance. The available source does not provide a full baseline, calculation method or period that would allow readers to assess return on investment.

The broader lesson is more useful than the headline number. Cloud does not automatically reduce costs. It can improve scalability, resilience and operational flexibility, but poorly governed cloud environments can also create unnecessary spending. Cost controls, workload design, monitoring and accountability are essential.

How the cooperative model affected adoption

Technology adoption was treated as a social process as well as a technical one. Around 80 people were reportedly involved in vendor selection, and the SAP decision was announced through a celebratory internal event. Mitre 10 also created a video to explain the programme and highlight quick wins to staff.

That communication work mattered because a cooperative transformation has several audiences:

  • Store owners want national systems to support, not replace, their commercial judgement.
  • Employees need to understand how new tools will change daily work.
  • Suppliers need confidence that new data and ordering processes will work.
  • Customers need reliable experiences without caring which platform provides them.
  • Head office needs enough standardisation to manage the network and compare performance.

For a federated retailer, governance cannot be only central control. The operating model needs clear national standards for identity, core transactions, product data and reporting, while allowing local variation where it creates customer or commercial value.

Personalisation and store-specific experiences

Later Mastercard material says Mitre 10 used Dynamic Yield and a bespoke data model to test store-specific experiences, improve wayfinding and measure the effect of digital interactions across sales channels.

This points to a more mature form of omnichannel retail. The goal is not merely to show the same website to everyone. It is to connect customer intent with the relevant store, product availability, local navigation and eventual purchase.

However, the Mastercard material is a partner case study. It should not be treated as independent proof of sales uplift or conversion improvement unless Mitre 10 publishes the underlying figures. The public sources do not establish a verified commercial return from the personalisation work.

A timeline of the publicly documented work

Date Documented development
2020 Mitre 10 launched SmartMate ID for trade-account identification.
March 2021 Mitre 10 announced the selection of Zebra and Reflexis store-execution tools.
August 2021 CIO reported that Programme One was about two years into a five-year transformation, covering approximately 85 stores, 64 owners and 6,000 employees.
2024-era material SAP and Syniti case-study material described SAP S/4HANA migration and the creation of a data foundation.
2024-era material Datacom described AWS cloud optimisation and migration from 67 ERP systems.
2025-era material Mastercard described personalisation, wayfinding and omnichannel measurement using Dynamic Yield.

These sources show a staged modernisation journey. They do not prove that every original Programme One objective was completed by a particular date, nor that every legacy system was replaced.

What has been proved—and what remains unclear

Publicly documented

  • Programme One was planned as a five-year, business-wide transformation.
  • Mitre 10 had substantial legacy fragmentation in stock and ERP data.
  • SAP was selected as the ERP foundation, with later material describing SAP S/4HANA migration.
  • SAP Commerce Cloud and product-content capabilities were part of the planned customer-facing stack.
  • EY was named as transformation partner in the 2021 account.
  • SmartMate and SmartMate ID addressed trade-account and omnichannel workflows.
  • Zebra and Reflexis tools were selected for frontline execution.
  • Syniti supported the data foundation and migration work described in later case-study material.
  • AWS was used as an important cloud component.

Not independently established by the available evidence

  • That Programme One was fully completed.
  • That every legacy system was replaced.
  • That Mitre 10 now has a perfect, real-time network-wide stock view.
  • The exact improvement in availability, fulfilment, productivity or customer satisfaction.
  • The independent return on investment from AWS optimisation or personalisation.
  • The final resolution of supplier-portal and HR-system selections mentioned in the 2021 article.

Company size also needs careful dating. The 2021 account used approximately 85 stores and 6,000 employees, while later sources use different figures, including 84 stores and more than 8,000 people. These should not be blended into a timeless “current” number.

Lessons for other multi-site retailers

1. Fix the data foundation before promising omnichannel accuracy

Customers care whether a product is available, correctly described and ready when promised. Those outcomes depend on product, inventory, pricing and fulfilment data being connected and governed.

2. Standardise the right things

National identity, core transactions, product definitions and reporting may need common rules. Merchandising, local service and community relationships may not. The target operating model should make that boundary explicit.

3. Do not confuse a platform with a transformation

SAP, AWS, commerce software and mobile tools are components. Transformation occurs when processes, data ownership and employee behaviour change in ways customers and staff can feel.

4. Use visible quick wins to support long programmes

Product lookup and arrival notifications are easier to demonstrate than a data-migration programme. Small improvements can build credibility while the deeper foundation is still being constructed.

5. Treat a federated network as a federated governance problem

A cooperative cannot rely only on head-office mandates. Store owners need representation, clear reasons for change, practical exception handling and confidence that standardisation will support local success.

6. Measure outcomes, not only go-live milestones

Useful measures include stock accuracy, order fulfilment, customer effort, staff time, task completion, data-quality errors and trade-account adoption. A platform deployment is an activity; those measures indicate whether it created value.

What a smaller retailer can borrow from Mitre 10’s approach

A small independent hardware store probably does not need SAP S/4HANA, Syniti or a large transformation consultancy. The transferable lessons are more basic:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Establish one trustworthy product and inventory process.
  2. Define who owns data quality.
  3. Choose ecommerce software that matches catalogue size and fulfilment complexity.
  4. Connect online ordering to real store operations rather than treating the website as a separate business.
  5. Add mobile workforce tools only when repeatable store processes justify them.
  6. Use cloud services where they solve a demonstrated operational problem, and monitor costs.

The wrong sequence is to buy a sophisticated online front end while leaving inaccurate inventory and inconsistent product records underneath it. That creates a more polished version of the same customer problem.
