Redesign the whole workflow, not just the task that an AI tool can perform. Start with the customer or business outcome, map every step and handoff, then decide which work AI executes, which work it assists and which decisions remain human-led. Add explicit review and escalation rules, train people for the responsibilities that remain, and measure quality, risk and realized results alongside time saved.
This approach matters for employees, managers and household finances. AI may change what a role produces without eliminating the role. A sound redesign can reduce rework and improve service; a poorly controlled one can shift hidden review work to employees, create costly errors or make reported time savings invisible in actual output or pay.

What workflow redesign means when AI handles routine execution
Automation is a capability; redesign is an operating decision. Installing a model to draft emails, classify requests or summarize documents leaves the old approvals, queues and accountability structure intact. The result is often a faster first step followed by the same bottleneck, plus a new review burden.
A redesigned workflow changes how work is performed, how decisions are made and how the operating model is organized. The World Economic Forum’s March 2026 report, based on insights from more than 450 executives in its AI Transformation of Industries community, argues that this broader rethink is where organizations can capture more value. The executive input is not a representative survey of every business, so use the principle rather than treating the figure as a universal benchmark. Read the World Economic Forum report.

The practical unit of analysis is the task, not the job title. The International Labour Organization’s 2025 assessment covers nearly 30,000 tasks at the six-digit occupational level. It estimates that one in four workers globally are in occupations with some degree of generative-AI exposure, while concluding that most jobs are more likely to be transformed than made redundant because human input remains necessary. Exposure is not a forecast that one in four jobs will disappear. See the ILO’s 2025 update.
As Ariki Ono wrote in a June 2026 World Economic Forum article, “The pattern is clear: AI increasingly occupies execution. Human value moves to framing the problem, designing the conditions under which AI should operate, reviewing outputs in context and deciding what should happen next.” The article presents the author’s framework, not a mandatory standard. Read Ono’s framework.
Use a seven-step redesign sequence
1. Define the outcome and a baseline
Write the result the workflow exists to produce in terms a customer, colleague or business owner can recognize. “Use AI in accounts payable” is not an outcome; “pay valid supplier invoices accurately within the agreed service window” is closer.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsRecord the current baseline before changing anything:
- Cycle time, queue size and throughput.
- Defect, exception and rework rates.
- Customer, supplier or employee experience measures.
- Cost of labor, software, review and correction.
- Risk limits, privacy requirements and decisions that cannot be delegated.
Choose a small set of success metrics and define what would count as failure. McKinsey’s 2025 survey describes well-defined key performance indicators, process integration, role-based training, feedback and phased rollout as common adoption practices; those practices are useful controls, not guarantees of benefit. Review McKinsey’s adoption findings.
2. Map the complete workflow
Document the path from demand to finished outcome. For each step, capture the input, system, person, decision, handoff, waiting time, rework loop and exception path. Include work that happens in spreadsheets, inboxes, chat messages and informal conversations; those invisible steps often determine the real cost.
Ask frontline employees to draw the map with you. They know which fields are routinely missing, which customers need context, and which “one-off” cases occur every week. Ono’s WEF article specifically argues that people closest to the work should help redesign it. A map that excludes them can optimize the normal case while making exceptions unsafe or unbearably slow.

- AI-executed: the system can perform the step within defined data, quality and authority limits.
- AI-assisted: the system proposes, drafts, ranks or summarizes, while a person remains responsible for the decision or final action.
- Human-led: a person performs the step because context, consequence, empathy, accountability or ambiguity makes delegation inappropriate.
Test the assignment against four questions:
- How variable are the inputs and cases?
- What is the consequence of an incorrect output?
- Can a qualified person check the output before harm occurs?
- Does the step require access to sensitive data, tacit context or authority to commit the organization?
Do not convert an occupational exposure statistic into an automation plan. In the ILO update, the mean automation score was 0.29 in 2025 versus 0.30 in 2023, and the standard deviation was 0.14 versus 0.30. These are reported exposure-analysis scores, not the share of jobs automated. Variation across tasks and occupations is the reason to assess your own workflow. See the methodology and qualification.
4. Redesign decision rights, handoffs and escalation
Turn the task classification into operating rules. For every AI-supported step, state:
- What the system may do and what it may never do.
- Which data, tools and records it may access.
- Who validates an output and what evidence they must check.
- Which decisions require human approval before an external action.
- What confidence, anomaly, policy or customer signal triggers a pause.
- Who owns the next action and who receives an escalation.
Remove handoffs that exist only because the old process was organized around departments. Keep handoffs that provide genuine control, specialist judgment or customer protection. A useful rule is that the person who can stop or reverse an AI-supported action must be named, reachable and given enough information to act.
For high-consequence decisions, require an auditable record of the input, model output, human modification, approval and final action. Limit automated permissions so a model cannot silently expand its own scope.
5. Fit roles and skills to the changed process
AI literacy alone is not enough. People need domain expertise, process knowledge, risk awareness and authority to decide. Training should use the actual queues, data and exceptions employees will encounter, not generic demonstrations.
Ono proposes two useful responsibility patterns:
- AI work architect: frames the business problem, defines the outcome and scope, sets data assumptions and risk limits, chooses what is delegated or augmented, and designs approvals, handoffs and escalation.
- AI steward: checks outputs against domain and frontline reality, considers effects on customers, workers, assets, safety and trust, and accepts, modifies, rejects, stops or escalates an AI-supported action.
These are not required job titles. They can be dedicated positions or responsibilities embedded in existing jobs. Add an accountable business owner who owns the outcome and operating decision, plus control and technology partners who manage access boundaries, monitoring, risk review and change management.
6. Pilot on a bounded, representative slice
Choose a pilot that includes normal cases and meaningful exceptions. Set a start and end date, a rollback method and named people for daily review. Keep a comparison with the current process when feasible so a change in results is not confused with seasonal demand or staffing changes.

- Review workload and whether it moved to a different team.
- Customer and worker feedback.
- Access violations, privacy incidents and policy breaches.

7. Measure realized outcomes
Time saved is an input to a value case, not proof of value. Measure the outcome defined in step one and include the costs introduced by AI:
- Throughput and end-to-end cycle time.
- Accuracy, error severity, rework and reversal rates.
- Customer resolution, retention or satisfaction outcomes.
- Risk events, complaints, privacy incidents and control failures.
- Review, monitoring, integration and training costs.
- Worker autonomy, workload, skill development and job quality.
- Financial results after operating and oversight costs.
The ILO’s June 2026 review found that reported savings of a few percent of working hours had not yet translated into higher measured output, earnings or employment in the evidence it reviewed. It characterizes productivity gains as uneven and often unverified. Treat claims about saved hours as hypotheses to test against your baseline. Read the ILO evidence review.
Make accountability visible in the operating model
| Responsibility | What it owns | Questions to answer |
|---|---|---|
| AI work architect or equivalent | Workflow design, scope, constraints and decision rights | What outcome are we pursuing? Which tasks are delegated, assisted or human-led? What data and authority are allowed? |
| AI steward or equivalent reviewer | Contextual validation and intervention | Does this output fit the case and known exceptions? Should it be accepted, modified, rejected, stopped or escalated? |
| Accountable business owner | Outcome and operating decision | Who is answerable when the workflow misses its target or causes harm? |
| Control and technology partners | Access, monitoring, risk and change management | Can we trace activity, restrict permissions, detect drift and respond to an incident? |
Do not launch a workflow with an unassigned “human in the loop.” A reviewer without time, expertise or authority is a rubber stamp, not a control. Specify the maximum review queue, response time and substitute decision-maker for absences.

Compare redesign options without searching for a universal org chart
Different allocations can be reasonable for the same process. Compare them against the outcome and risk rather than choosing the structure that uses the most automation.
| Comparison axis | What to examine |
|---|---|
| End-to-end outcome | Does the option improve the customer or business result, or only one local step? |
| Task suitability | How variable are cases, and can errors be detected before consequences? |
| Quality and recovery | What happens when the output is wrong, incomplete or unavailable? |
| Human decision rights | Who can approve, override, pause, reverse or escalate? |
| Customer and worker impact | Are service, dignity, autonomy, workload and access to support protected? |
| Data and access boundaries | What records can the system read or change, and how is that logged? |
| Skills and mobility | Can current employees be trained for the redesigned work, with a credible path into it? |
| Realized value | What remains after review, monitoring, integration, training and correction costs? |
McKinsey’s October 2026 article describes end-to-end work, fewer unnecessary handoffs and faster movement of decisions and resources as recurring principles, while emphasizing that no single operating-model structure wins in every context. Its survey reported that 80 percent of respondents saw improved individual productivity, 37 percent reported a positive EBIT impact and 6 percent met McKinsey’s high-performer definition. Nearly three-quarters of those high performers reported substantially redesigning workflows, compared with one-quarter of other organizations. These are survey associations, not proof that redesign alone caused the performance gap. Read McKinsey’s 2026 analysis.
What becomes more important for people
When AI takes over execution, human contribution shifts toward setting the problem, supplying context, exercising judgment and taking responsibility. Valuable capabilities include:
- Defining a useful outcome and recognizing when a request is ill-posed.
- Knowing customers, regulations, processes and operational exceptions.
- Testing outputs, spotting unsupported assumptions and explaining trade-offs.
- Deciding when a case is too sensitive, novel or consequential for automation.
- Communicating decisions and repairing trust after an error.
- Improving the workflow from patterns found in exceptions and feedback.
For employees, this shift has a personal-finance dimension. A role that loses repetitive production work may gain responsibility for review, escalation or customer judgment. Ask your employer how performance, pay, staffing and training will be assessed after the redesign. Keep a record of new duties, required certifications and measurable results. If review work expands without time or authority, raise the capacity and control problem rather than accepting “AI made it faster” as evidence that the job can absorb unlimited volume.

Common failure modes and fixes
Automating the visible step
Symptom: drafting or classification is faster, but approvals, missing information and corrections still set the cycle time.
Fix: map the entire workflow, remove unnecessary queues and redesign the next decision before expanding automation.
Treating the job as a binary automation target
Symptom: a role is labeled “safe” or “replaceable” without examining its tasks.

The ILO’s task-level method exists because exposure differs within and across occupations.
Leaving accountability vague
Symptom: staff assume the model, vendor or another department owns an incorrect action.
Fix: name the business owner, steward, escalation route and stop authority before launch.
Counting usage as value
Symptom: a dashboard shows prompts, outputs or hours reported saved, but customers, quality and financial results do not improve.
Fix: compare against the baseline and include review, monitoring, integration and correction costs. The ILO evidence review cautions that early time savings have not automatically become measured output, earnings or employment.

Designing only for the normal case
Symptom: unusual customers, incomplete records or safety-sensitive cases are pushed through a confident-looking answer.
Fix: involve frontline experts, define exception triggers and make escalation easy and non-punitive.
Assuming a universal structure
Symptom: an organization copies another company’s “AI-first” chart without matching its own data, risks or workforce.
Fix: compare alternatives on outcome, rights, exceptions, skills and realized value. McKinsey’s finding that no single operating model wins supports local design rather than a template.
How to govern data, safety and trust
Set access at the narrowest level that permits the task. Separate permission to read information from permission to change a record or commit money. Log model inputs, outputs and human actions where the decision could affect a customer, employee, asset or regulated record.
Publish a plain-language explanation of what the system does, what it does not do and how a person can challenge an outcome. Give stewards a stop control and a route to report recurring failures. Review whether the redesigned process reduces or increases surveillance, workload and pressure on employees.
Transparency is operational, not cosmetic: people need enough information to decide whether to trust an output and enough authority to reject it. Human accountability means a named person remains answerable even when software performed the execution.
Quick wins for a faster PC:
Repair Windows errors before they cause bigger problemsFix Now →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →What the evidence can—and cannot—tell you
The evidence is early and mixed. The WEF’s June 2026 and March 2026 publications offer frameworks and executive perspectives. The ILO’s 2025 exposure estimate describes task exposure, not job losses; its 2026 review synthesizes emerging studies and surveys and reports uneven, often unverified gains. McKinsey’s 2025 and 2026 figures come from surveys and should be read as reported practices and associations, not causal effects.
A separate 2026 WEF–Kearney report said 25 percent of companies described AI as having a transformative impact despite more than $250 billion invested globally in AI in 2025. Those figures retain the report’s survey context; investment does not demonstrate that a particular workflow improved. Read the WEF–Kearney report.
Your own baseline, pilot and outcome measures are therefore decisive. A redesign is successful only when the complete process produces a better result at an acceptable risk and total cost, with people able to exercise the judgment and accountability the process still requires.
