The prompt box is only one part of the risk: connected data sources, logs, integrations, and downstream actions can all affect exposure.
Map the data flow before enabling an AI feature
Start by tracing information from the person using the tool to the model and any systems it can query or affect. NIST’s AI Risk Management Framework treats risk management as work across the AI lifecycle, rather than a one-time product check. The framework is voluntary, not a certification or safety guarantee, and NIST says it is under revision; check its current official materials when applying it.
- Inputs: List what users can submit, including prompts, files, alerts, telemetry, and copied ticket or incident content.
- Retrieved content: Identify repositories, knowledge bases, email, tickets, logs, and other sources the tool can search. Check whether its retrieval follows each user’s existing permissions.
- Outputs and retention: Find out what the tool returns, where prompts and results are logged or stored, who can see them, and what deletion and retention settings apply.
- Connections and actions: Record connected services, credentials, and any ability to change configurations, run commands, close alerts, or notify people.
- Information sensitivity: Classify the data involved and identify its owner, access boundary, and approved purpose.
Product-specific terms for retention, model training, deletion, logging, and regional processing are not established by general AI guidance. Verify them in current product documentation and the applicable contract before putting sensitive information into a tool.
Assess how information could be exposed or misused
Direct prompt injection
A user or attacker may put malicious instructions directly into a prompt. Consider whether the system can distinguish authorized requests from instructions that attempt to override its intended task, and what data or actions would be reachable if it did not.

Indirect prompt injection
Instructions can also be embedded in material an integrated model retrieves, such as a document or ticket. NIST’s 2024 AI 600-1 describes indirect prompt injection as a risk for LLM-integrated applications and notes demonstrations involving theft of proprietary data or remote code execution in vulnerable systems. These documented attacks do not establish that every AI security tool is vulnerable; they show why retrieved content and connected capabilities belong in the threat assessment.
Inference and re-identification
Information that appears de-identified may still reveal identities or sensitive attributes when combined with other data or analyzed by AI. NIST’s Cybersecurity, Privacy, and AI materials discuss both AI’s privacy risks and its potential to augment defensive cybersecurity work. Treat de-identification as a risk-reduction measure, not proof that data cannot be linked back to people.

Put layered limits around access and outputs
Choose controls based on the data, users, integrations, and consequences of an error. NIST’s optional Control Overlays for Securing AI Systems can help organizations tailor SP 800-53 controls to AI use cases alongside existing cybersecurity risk management.
- Apply least privilege: Give the tool and its service accounts access only to sources and actions needed for the approved task. Keep sensitive environments and user groups separate when that reduces exposure.
- Minimize supplied data: Exclude fields, records, and systems that are not necessary. Prefer a limited or redacted view when the task does not require the underlying sensitive details.
- Constrain actions: Require human review or a separate approval for consequential changes, external messages, or other actions that should not follow automatically from a model output.
- Validate results: Check outputs against trusted sources and apply validation filters before they trigger workflows. A confident-sounding answer is not evidence that it is accurate or safe.
- Monitor use: Review access and activity logs for unusual retrieval, unexpected actions, and use outside the approved purpose. Ensure logs themselves do not create an unnecessary sensitive-data store.
A NIST NCCoE chatbot prototype report describes local deployment, access controls, and validation filters as safeguards used in that prototype. The report is a draft dated July 31, 2025, and explicitly is not implementation guidance; it is an example, not a guarantee that those measures alone make another deployment safe. See NIST IR 8579.

Document ownership and review obligations
Keep a record of the approved use, data categories, user roles, connected services, access boundaries, assessed privacy and security risks, and the person responsible for review. NIST describes security as maintaining confidentiality, integrity, and availability through protections against unauthorized access and use. It also says privacy values—including anonymity, confidentiality, and control—should guide AI design, development, and deployment. See NIST’s AI Risks and Trustworthiness guidance.
There is a specific additional requirement in the digital identity context: NIST SP 800-63-4 says AI/ML uses in digital identity systems must be documented and communicated to relying organizations, and privacy risk assessments for personal information processed by AI/ML systems must be performed and documented. That standard’s scope is digital identity systems; it should not be read as a universal legal requirement for every AI security tool. Consult NIST SP 800-63-4 for that context.

Reassess when the system or its use changes
Review the assessment when a model, data source, integration, permission, retention setting, or intended use changes. A tool that was acceptable for summarizing low-sensitivity alerts may present a different risk if it gains access to identity records or permission to execute actions. Recheck the documented data paths and safeguards rather than assuming an earlier approval covers the new configuration.
