That cost-based figure is a floor—not proof the market will accept your price. Your final price also depends on comparable products, sales channel, customer demand, promotions, and product-specific compliance costs.
Build a realistic cost per sellable unit
Calculate costs for each product (SKU) and sales channel separately. A jar sold directly online may have different fees and fulfillment costs from the same jar sold wholesale. Use the number of units you can actually sell—not simply the number produced—as your denominator.
Include costs that change with each unit sold
- Ingredients or materials: Include the amount used per unit and the cost of inbound freight where relevant.
- Direct production labor: Include the time spent making, filling, assembling, or packing the product, valued at a realistic labor cost.
- Packaging: Count the container, label, outer packaging, seals, inserts, and any required protective materials.
- Production losses: Allow for expected spoilage, breakage, rejects, or unusable batches. Divide the batch’s costs by expected sellable units, not the batch’s theoretical output.
- Variable selling costs: Include payment or marketplace fees, commissions, shipping subsidies, fulfillment charges, and promotions or discounts you expect to fund.
Classify rent, insurance, salaried labor, and other period expenses as fixed overhead unless a cost varies with production or sales. Some costs are mixed: for example, a utility bill may have a fixed base and a usage-based portion. Split those components when practical, or document a reasonable allocation so the model does not hide them.
Be explicit about whether your figures include sales tax, returns, discounts, shipping, retailer allowances, and overhead. Sales tax collected for a tax authority is not revenue you keep. Gross margin is not take-home profit: fixed expenses and taxes may still be unpaid.

Calculate contribution, margin, and a cost-based starting price
Use the business’s net selling price—the amount it expects to receive after applicable discounts and channel deductions—as the denominator for its own margin calculations. Do not substitute the consumer’s shelf price for your wholesale revenue.
- Contribution per unit = net selling price received − variable cost per unit.
- Contribution margin = contribution per unit ÷ net selling price received.
- Markup = amount added to cost ÷ cost. Unlike margin, markup is measured against cost.
- Indicative price at a target margin = variable cost per unit ÷ (1 − target margin fraction).
For example, if a hypothetical product has $6 in variable cost per sellable unit and the maker chooses a 40% contribution-margin target, the arithmetic starting price is $6 ÷ (1 − 0.40), or $10. That is not a universal recommended margin or a market-tested price. It also does not establish that overhead is covered: the result must still be tested against channel deductions, excluded costs, demand, and break-even volume.
The U.S. Small Business Administration (SBA) uses fixed costs, selling price, projected sales, and variable cost per unit in its break-even guidance, and cautions that the calculation is an estimate. Review the SBA’s break-even explanation when setting up your worksheet.

Model each sales channel on its own terms
The same consumer-facing price can produce different revenue and costs for the maker depending on who sells the product and what the agreement requires. Before adopting a price, calculate the money your business actually receives per unit in each route.
| Sales route | What to model | Key question |
|---|---|---|
| Direct to consumer | Price collected, discounts, payment or marketplace fees, fulfillment, shipping subsidy, and returns. | After customer acquisition and fulfillment costs, how much contribution remains? |
| Wholesale to a retailer | Net wholesale revenue after discounts or allowances, plus freight, brokerage, payment terms, returns, and any promotional commitments. | Does the amount received per unit cover variable cost and leave enough contribution at a realistic volume? |
| Through a distributor | Each intermediary’s price and deductions, freight, payment timing, and any additional channel obligations. | What is the maker’s net revenue after every layer, and how much working capital is tied up? |
Do not assume one standard retailer or distributor margin. The Government of Ontario’s food and beverage manufacturing guide notes that retail pricing and margin expectations vary by retail format; its guidance is specific to Ontario and should not be treated as a numeric rule for other markets. See Ontario’s food pricing guidance.
When comparing channel offers, assess net revenue per unit, variable cost and contribution, break-even volume, likely demand, payment terms and inventory risk, promotional and fulfillment obligations, and package-size positioning. Compare like with like: the same product size and channel, with the same treatment of discounts, freight, and fees.

Check whether customers will pay the price
Costs establish a floor; customer willingness to pay and comparable products help define the viable range and positioning. Ask prospective buyers, test offers where practical, and review products that genuinely match yours in size, quality, ingredients or materials, claims, packaging, and channel. A competitor’s price is evidence of an asking price—not evidence that the competitor is profitable or that its offer is equivalent.
Unit pricing can help make package-size comparisons clearer. NIST’s 2025 unit-pricing guide reports that 74% of shoppers use unit pricing in a store when it is available, attributing the figure to FMI’s 2023 U.S. Grocery Shopper Trends. That statistic concerns U.S. grocery shoppers’ reported in-store behavior; it should not be generalized to every product category or online shopping. For products sold by weight or volume, compare price per ounce, gram, or milliliter as appropriate, while also making the package size and total price clear. Read NIST SP 1181 (2025), which quotes the Fair Packaging and Labeling Act’s policy statement: “Informed consumers are essential to the fair and efficient functioning of a free market economy.”

Use break-even volume to test sustainability
Contribution per unit is the amount available to cover fixed costs after variable costs are paid. Break-even analysis asks how many units must sell in a defined period for that contribution to cover the period’s fixed costs.

Break-even units = fixed costs for the period ÷ (net selling price per unit − variable cost per unit).
For instance, if a hypothetical business has $3,000 in fixed costs for a month and contributes $5 per unit after variable costs, it needs 600 units in that month to break even on those costs. This is an illustration of the formula, not a sales forecast or industry benchmark. The SBA describes break-even as an estimate, so use it as a planning tool rather than a final accounting result.
Compare the required volume with a defensible demand forecast. If the forecast depends on discounting, use the discounted net price in the model. Repeat the calculation by SKU and channel wherever prices, fees, costs, or expected volumes differ. A price can show a positive contribution per unit and still be unsustainable if the volume needed to cover overhead is unlikely.

Budget for food and beauty compliance
Regulatory costs depend on the product, claims, and jurisdiction. The following sources describe U.S. requirements and are starting points, not a substitute for checking the rules that apply to your product and location.
U.S. cosmetics
Intended use and product claims can affect whether a product is classified as a cosmetic, a drug, or both. FDA guidance says makers are responsible for product safety and labeling; required label details can include identity, net quantity, ingredient declaration, and business identity. Account for applicable label review, testing, and production requirements in the cost plan rather than treating compliance as an afterthought. See the FDA Cosmetics Labeling Guide and its small-business and homemade cosmetics fact sheet.
U.S. food
FDA’s food-business overview explains facility registration requirements subject to exceptions, safe-production requirements, and the role of state and local authorities. Nutrition-labeling exemptions have defined eligibility rules; being a small maker does not automatically qualify a product. Check the rules for the actual product and operation before assuming an exemption applies. See FDA’s guide to starting a food business and the FDA small-business nutrition-labeling exemption guide.
Keep the price model current
Use a worksheet with one column per SKU and a separate scenario for each channel. Record the assumptions behind each number—such as expected sellable yield, fee rate, discount, freight allocation, and payment timing—so you can update the model when supplier costs, channel terms, or actual sales change. Recheck both the contribution per unit and the volume required to break even; changing a price without updating its channel costs can give a misleading picture of the margin.
