How to Find an Alternative Supplier When Trade Costs Rise

A practical process for finding and qualifying an alternative supplier when tariffs, freight, customs or other trade costs rise.

Start by identifying which inputs and routes are driving the increase, then compare qualified alternatives on total delivered cost—not just quoted price. Check each candidate’s ability to meet your specifications, volume, delivery schedule and quality requirements; verify applicable customs treatment for the actual product and route; and qualify the source before shifting critical orders. A second supplier can reduce dependence, but it is not automatically cheaper or faster to establish.

1. Map what is getting more expensive—and why

Before searching for a replacement, identify the inputs and routes exposed to higher tariffs, freight charges, customs delays or currency movements. For each affected item, record the current supplier, location, volume, lead time, specification and share of your purchases. Note whether the exposure is concentrated in one company, one country or one transport route.

Separate the cost increase from the underlying supply risk. A higher landed cost may justify negotiating with the incumbent, changing a route, adjusting order timing or managing demand—not necessarily replacing the supplier. The UK government’s Critical imports and supply chains strategy identifies diversification alongside options such as international partnerships, stockpiling or surge capacity, onshoring and demand management. Which response fits depends on the input and the business.

2. Find candidates that can actually supply your needs

Search by the required specification, quality standard and capacity, rather than relying on a broad commodity description. Possible discovery channels include online supplier research, industry associations, business networks and trusted referrals. Ask whether a candidate can provide the actual volume, on your schedule, and whether it can meet any applicable technical or regulatory requirements.

Consider both supplier-firm diversification and geographic diversification. A new supplier in the same region may reduce dependence on one firm without changing exposure to a regional disruption. A supplier in another country may diversify geography, but does not automatically avoid duties or other trade costs. Global Affairs Canada discusses these distinct forms of diversification and the role of country-level exposure in its State of Trade 2024 supply-chain analysis.

Business Queensland’s supplier guidance suggests considering location, quality, price, alignment with business values and environmental impact, and asks whether a business has enough alternatives and can find one quickly through an industry association. Its guidance is jurisdiction-specific, but those are practical screening questions for many businesses.

3. Request comparable offers and compare total cost

Give each candidate the same specification, quantity, delivery destination, schedule, quality requirements and commercial assumptions. Request references and more than one quote where practical. For a cross-border offer, establish the applicable customs and tariff treatment for the specific goods, origin, destination and date; the rate cannot be inferred from a supplier’s country alone.

Compare Questions to answer
Total delivered cost What are the quoted price, freight, relevant duties and customs costs, currency exposure, qualification expense and transition costs?
Product fit and quality Does the supplier meet the specification and required quality, certification or regulatory conditions?
Delivery and capacity Can it meet the lead time and delivery schedule reliably, supply the required volume and scale if demand changes?
Business standing Can you verify its business credentials, financial and insurance standing, licences or accreditations, and references?
Risk exposure Where are the supplier and relevant upstream sources located? Are you replacing one concentration with another?
Commercial terms How do payment, price adjustments, remedies, contract flexibility and exit conditions compare?
Switching effort How much time and cost are needed to qualify the source and transition orders without disrupting operations?

A lower unit price does not establish a lower total cost. Freight, customs treatment, quality problems, payment terms, lead time and the expense of qualifying a new source can change the result. Tariffs and customs procedures are product- and route-specific and can change; confirm them with the relevant authority or a qualified trade professional before relying on a calculation.

4. Vet the supplier and relevant upstream chain

Check the candidate’s identity and credentials, financial and insurance information, references, quoted prices against market rates, licences or accreditations, and contract conditions. Where it matters to your product or jurisdiction, assess ethical, environmental and regulatory risks. Determine whether subcontractors or upstream suppliers create material vulnerabilities; an apparently suitable direct supplier may depend on a concentrated or difficult-to-verify chain.

HMRC’s UK labour-supply-chain assurance guidance describes assurance as an ongoing cycle of due diligence, risk assessment, risk management and monitoring. It recommends understanding how the chain operates, verifying information where possible, repeating checks and keeping records. HMRC cautions: “Checking only your ‘immediate’ suppliers and customers will not necessarily be enough to make sound judgements on the integrity of your supply chains, potentially leaving your business exposed.” This guidance concerns UK labour supply-chain assurance, not a universal legal standard; apply the relevant requirements for your location and product. 5. Put terms in writing and qualify before switching volume

Agree written terms that cover the goods or services, ordering, payment and price changes, delivery times, quality requirements, insurance, indemnities, intellectual property, confidentiality, dispute handling and termination. Business Queensland lists these as matters to address in supplier agreements; the exact legal terms should suit the jurisdiction and transaction.

Set qualification milestones before moving critical orders. Depending on the product, that can include reviewing documents, confirming capacity and logistics, and checking samples or initial lots against the required specification. The right technical qualification process is sector-specific. Keep the incumbent engaged where useful, and do not shift all critical volume until the alternative has demonstrated it can meet requirements and you have considered existing contractual obligations.

6. Balance diversification against the cost of switching

Diversification can make a business less dependent on one source, but it takes time and money to establish. Global Affairs Canada notes that homogeneous inputs may have more alternatives, while specialized inputs can require close collaboration, customer schematics or changes to standards. In those cases, a replacement may be costly to qualify, and a close relationship with an incumbent can help resolve problems.

Evidence at the sector level supports resilience as a potential benefit, not a guaranteed outcome for any one company. IMF Working Paper WP/25/102 reports that sectors with more diversified sourcing were more resilient to the 2018–2019 tariffs on China; its analysis also models frictions that can make supplier networks slow to reconfigure. In the Canadian government’s 2024 trade report, a study it cites found that a one-standard-deviation decrease in supplier diversification was associated with 16% slower recovery, while a like increase in long-term relationships was associated with 20% faster recovery. Those are reported research findings, not forecasts for an individual business. See the IMF paper and Canada’s State of Trade 2024.

Recent EU survey results also illustrate why readiness and exposure vary. In a European Commission summary published 17 September 2026, 64% of EU firms considered themselves prepared to handle geopolitical risks, compared with 73% of the biggest companies and fewer than half of SMEs. The Commission also reported that 67% of EU businesses trading with the United States and 60% of those trading with China expected tariffs to remain a long-term obstacle. These figures describe surveyed EU businesses and should not be treated as a prediction for a business elsewhere. Read the European Commission summary.
