How to Compare Beauty and Fashion Retailers Before Investing

A practical framework for comparing beauty and fashion retailers before investing, with a focus on definitions, operating trends, cash generation and obligations.

Compare retailers with similar business models and geographies, then test several years of results—not just the latest quarter. Focus on sales and comparable-sales definitions, margins, inventory, channel economics, cash flow, capital needs, debt and lease obligations, and company-specific risks. A reported metric is useful only when you understand how the company calculated it.

Start with comparable companies and several years of filings

Beauty specialists and apparel-led retailers face different product cycles, customer behavior and operating economics. Compare like with like first; use cross-category comparisons only as context. For each company, read multiple years of annual reports and recent quarterly filings so you can distinguish a durable pattern from a temporary result.

Build a company-by-company worksheet with these fields:

  • Fiscal year, business model and geographic footprint.
  • Owned, licensed and private-label exposure, where disclosed.
  • Physical and digital channel mix, including how digital sales are defined.
  • Sales growth and comparable-sales result, with the issuer’s definition and eligibility rules.
  • Gross and operating margins, alongside the costs included in each measure.
  • Inventory relative to sales and cost of sales, plus markdown, shrink and working-capital trends.
  • Operating cash flow, capital expenditures, debt and lease liabilities.
  • Store openings and closures, and the company’s principal risks.

Do not treat any one of these measures as a universal pass/fail threshold. The disclosures support a framework for analysis, not a sector-wide valuation rule or a judgment on any particular security.

Can you compare same-store sales across retailers?

Only after checking what each company counts. Ulta warns that retailers may calculate comparable or same-store sales differently; Kohl’s likewise says comparable-sales and digital-penetration measures vary across the industry. Review each filing for eligible store age, online sales treatment, closures and relocations, and fiscal-calendar adjustments. A matching label does not guarantee a matching calculation.

For example, Ulta defines comparable sales using stores that have been open at least 14 months, while its disclosure notes that other retailers’ calculations can vary. Kohl’s explains that online- or app-initiated sales—including omnichannel transactions fulfilled by stores—are included in its digital sales measure. Those issuer-specific definitions should travel with the figures in any comparison.

Kohl’s reported $14.8 billion in net sales and a 3.1% decline in comparable sales for fiscal 2025, in its 2026 Form 10-K. These are company results for that fiscal year, not industry benchmarks; the company cautions that its comparable-sales calculation may differ from similarly titled measures elsewhere.

Interpret margins using each retailer’s accounting definitions

Gross margin—the share of sales left after cost of sales—is not necessarily calculated from identical cost categories at every retailer. Kohl’s cost-of-merchandise discussion includes shrink, markdowns and digital shipping. Ulta describes distribution and store occupancy costs within cost of sales. Differences in cost classification can make a raw percentage comparison misleading.

Read the accounting discussion alongside the income statement. Check whether buying, distribution, occupancy, shipping, shrink and vendor income affect cost of sales or another line. Then look beyond gross margin to operating margin, which also reflects expenses such as selling, general and administrative costs. Compare the same fiscal periods and note any definition or classification differences rather than assuming the percentages are directly interchangeable.

Use inventory to connect sales growth, profit and cash

Inventory can grow because a retailer is expanding, but it can also signal that merchandise is not selling as planned. Track inventory against both sales and cost of sales over several periods. Read those trends with markdowns, shrink and working-capital movement: inventory that accumulates faster than demand may require discounting, pressure margins and tie up cash.

Fashion retailers disclose risks tied to trend timing, sourcing, allocation and markdowns. Ulta identifies inventory shrink and merchandise margin among the factors affecting gross profit. There is no established universal inventory-turnover target for the sector in the cited filings, so avoid treating an unsourced benchmark as a standard. Focus instead on the company’s own trend and the reasons it gives for changes.

Assess channel growth by its economics, not just its share

Digital growth can involve store labor, shipping, fulfillment infrastructure and returns; it does not automatically have the same economics as an in-store sale. Check the company’s digital-sales definition and whether it includes online orders fulfilled from stores. Then examine how the retailer serves those orders and whether the channel’s costs are visible in the financial statements or discussion.

Ulta describes several fulfillment options: store pickup, curbside pickup, ship-from-store, distribution-center shipping and same-day delivery. Kohl’s counts online- or app-initiated sales, including omnichannel transactions fulfilled by stores. These approaches show why a digital-penetration figure should be read together with fulfillment methods and cost context, not as a standalone measure of channel profitability.

Kohl’s reported digital penetration of 29% for fiscal 2025 in its 2026 Form 10-K. That is an issuer-specific figure based on Kohl’s stated method, not a directly comparable industry measure.

Review cash generation, investment needs and obligations

Sales and accounting profit do not show on their own how much cash a retailer generates or how much it must reinvest. Compare operating cash flow with capital expenditures over several years. Read the cash-flow statement and capital-spending discussion for the uses of funds, such as stores, distribution and technology, and consider whether the business is producing cash after those needs.

Include debt and lease liabilities in the same review. Store-based retailers may have substantial lease obligations that are distinct from borrowings but still matter to their fixed commitments. Consider openings and closures alongside these obligations and capital spending: expansion can require investment, while closures can affect sales, costs and the footprint. Avoid drawing conclusions from a debt figure alone without the cash-flow and lease context.

Identify risks that can change the numbers

Retail results respond to consumer spending and economic conditions, and comparable sales can also move with new brands and products, competition, changing preferences, marketing, new-store mix and calendar shifts. Fashion operators additionally flag trend timing, pricing, markdowns, shrink, sourcing and allocation. These are risks identified in company disclosures, not predictions about a specific retailer.

Competition is broader than price. Retailers describe differentiation through assortment, product innovation, service, store experience, digital convenience, fulfillment, sourcing and personalization. The investment question is whether execution across those areas translates into sustained demand and profitability—not whether a company lists them as priorities.

Turn the comparison into an investment judgment

  1. Choose relevant peers. Match business model and geography before comparing results; keep cross-category observations separate.
  2. Normalize definitions. Record each issuer’s comparable-sales, digital-sales and margin definitions next to the reported values.
  3. Trace operating quality. Assess whether sales trends align with margins, inventory and markdown behavior.
  4. Test cash and commitments. Put operating cash flow and capital expenditures beside debt and lease liabilities.
  5. Stress the explanation. Ask whether results depend on favorable calendar effects, new-store mix, discounting, channel shifts or other risks the company itself identifies.

This process can help you compare business quality and financial resilience. It does not determine whether a stock is attractively priced; valuation and your own risk tolerance require separate analysis.
