How to Build a Diversified Portfolio When AI Stocks Dominate Market Gains

Broad index funds can still lean heavily on large technology companies. Audit your underlying holdings, understand valuation and forecast risks, and choose diversification that fits your goals and loss capacity.

Start by checking what you already own. A broad U.S. stock index fund can have substantial exposure to large technology companies associated with AI, and another growth fund may add more of the same holdings rather than diversify you. Then decide whether your portfolio needs different sources of risk—such as value-oriented U.S. stocks, developed markets outside the U.S., or high-quality bonds—based on your goals, time horizon, liquidity needs, and ability to withstand losses. No allocation is right for everyone, and diversification can reduce dependence on one return driver without guaranteeing a profit or preventing losses.

How do I diversify my portfolio when AI stocks are driving the market?

Separate two questions that often get blended together: how much of your portfolio depends on a small group of large companies, and how much of your investment plan should depend on the future success of AI. The first is an exposure question you can investigate in your current holdings. The second is a forward-looking investment judgment that no forecast can settle with certainty.

Vanguard’s July 29, 2026 transcript poses the issue this way: “AI may be poised to change the world, but how should it inform investors’ portfolios?” Roger Aliaga-Díaz, Vanguard’s global head of portfolio construction, argues that investors should consider how AI affects both company prospects and portfolio balance. That is a provider’s perspective, not a guarantee or universal allocation rule.

A practical response is not necessarily to sell every AI-linked holding or buy a fund with a different label. First look through your funds to see which companies and sectors drive their exposure. Next compare that exposure with your written investment plan. If one group of large companies is doing most of the work, consider whether other equity styles, regions, or fixed-income investments could make your portfolio less reliant on that group.

Am I already invested in AI through an S&P 500 index fund?

Possibly, even if you have never bought a fund marketed around AI. Market-cap-weighted indexes assign larger weights to companies with larger market values. As those companies grow relative to the rest of the market, their share of the index grows too. A fund can hold hundreds of stocks while its returns remain meaningfully influenced by a smaller number of very large positions.

Vanguard Advisors’ 2026 Portfolio Perspectives material reports that technology represented nearly 40% of the S&P 500. It also says technology’s index weight had increased by roughly 14 percentage points since the first generative AI model launched in November 2022. These are reported sector figures, not estimates of the share attributable solely to AI. The material does not establish an exact as-of date for the nearly 40% figure, so it should not be read as a precise live weight.

Those figures are a reason to inspect an index fund, not proof that every technology holding will benefit from AI or that the index is destined to fall. A company may be classified in technology without being an AI infrastructure builder, and businesses outside that sector may use AI. What matters for your portfolio is the underlying exposure and what could cause it to perform differently from the rest of your investments.

Do a look-through audit of your funds

  1. List the accounts and investments you are evaluating. Include workplace retirement accounts, individual retirement accounts, taxable brokerage holdings, and any other invested assets relevant to your plan. Keep cash you need for near-term spending distinct from money intended for long-term investment.
  2. Find each fund’s holdings and allocation information. Use the fund provider’s current holdings or portfolio page and its prospectus or other formal fund documents. Check the date shown on holdings data; positions and weights can change.
  3. Identify repeated companies and sectors. Compare the top holdings across your funds. A broad U.S. index fund and a large-company growth fund may own many of the same businesses. Adding the fund names together does not reveal whether the underlying exposure is actually different.
  4. Check how the fund is weighted. Look at whether an index uses market-cap weighting or another method, and note how much the largest positions influence the portfolio. Do not infer balance from the number of securities alone.
  5. Record the exposure in plain language. Note your dependence on U.S. large-cap growth, other U.S. equity styles, non-U.S. stocks, and bonds. You do not need a made-up concentration score to see whether several funds are leaning on the same return driver.

This audit is a snapshot, not a prediction. Funds can change their holdings, index membership changes, and companies can cross sector boundaries. Recheck the information when you review your plan or when a holding or fund changes materially.

Why can AI be transformative while AI stocks still disappoint?

An important technology and a good investment at any price are not the same thing. A stock’s return depends not just on whether its company grows, but also on how that growth compares with what investors already expected and paid for. If a share price assumes exceptionally strong future earnings, even a successful business can disappoint investors when results fall short of those expectations.

Vanguard’s July 2026 commentary warns that valuations for AI leaders may exceed even optimistic earnings forecasts. Its 2026 Portfolio Perspectives material also describes U.S. large-cap stocks as near the 95th percentile of their historical relative valuation range. That is a source-reported valuation comparison, not a signal that a decline is imminent. Valuations can remain elevated, and history does not specify when or how prices will adjust.

The same distinction applies to the broader AI story. Vanguard’s July 14, 2026 commentary says productivity gains from transformative technology tend to flow to end users, not just technology builders. Qian Wang, Vanguard’s global head of capital market research, put it this way: “Productivity gains from a transformative technology tend to flow to end users, not just the technology’s builders.” That is a conditional, long-term view about where economic benefits may accrue; it does not promise that any particular end user, builder, or stock will outperform.

Aliaga-Díaz’s July 29, 2026 transcript similarly states: “Longer term, and assuming that it succeeds in transforming the economy, we expect AI to provide the greatest benefit to companies using the technology, not its builders.” The conditional language matters. AI’s adoption, the distribution of its gains, and the prices investors pay all remain uncertain. A diversified portfolio can leave room for the technology to succeed without requiring one narrow group of stocks to deliver the outcome your financial plan needs.

Which parts of a portfolio can diversify AI-heavy equity exposure?

Vanguard’s 2026 outlook discusses U.S. value-oriented equities, developed non-U.S. equities, and high-quality fixed income as exposures worth considering alongside U.S. large-cap growth. Its five-to-ten-year outlook ranked high-quality U.S. fixed income first, U.S. value-oriented equities second, and developed markets outside the U.S. third for expected risk-return profiles. This is a model-based provider view over a stated horizon—not a promise, a consensus ranking, or a recommendation that every investor should hold these assets in those proportions.

The options differ in what can go wrong as well as what may diversify them. A different label does not automatically mean a different source of risk. Compare holdings, valuation assumptions, geography, currency exposure, equity style, and—if considering bonds—credit quality, maturity, and inflation sensitivity.

Portfolio building block What it may add Risks and questions to examine
Broad U.S. equity exposure Exposure to companies across the U.S. market; a market-cap-weighted fund reflects the relative size of its holdings. Large-company and sector concentration can be substantial. Check top holdings, weighting method, and overlap with other U.S. funds rather than assuming broad coverage means even exposure.
U.S. value-oriented equities A different equity style from growth-oriented large companies. Vanguard’s 2026 outlook included U.S. value among the exposures with a comparatively strong projected risk-return profile over five to ten years. Value stocks can lag growth stocks for long periods. Review the fund’s index method, sector mix, largest holdings, valuation assumptions, and overlap with existing positions.
Developed non-U.S. equities Exposure to companies and economies outside the U.S. Vanguard’s 2026 outlook included developed markets outside the U.S. in its five-to-ten-year ranking. Country, political, market, and currency risks can affect returns. Check the countries represented, currency exposure, index coverage, and whether the fund includes only developed markets or also other regions.
High-quality fixed income A source of portfolio exposure distinct from equities. Aliaga-Díaz said in the July 29, 2026 Vanguard transcript, “Meanwhile, the portfolio diversification benefit of bonds is perhaps the strongest it’s been in years.” Bonds are not risk-free: interest-rate changes affect prices; credit quality affects default risk; inflation can erode purchasing power. Compare credit quality, maturity, and inflation sensitivity.
Another technology or growth fund May provide a more focused exposure if that is an intentional part of the plan. It may amplify exposure already present in a broad U.S. index fund rather than diversify it. Inspect underlying holdings and sector weights before treating it as a separate source of return.

“Diversification” is not a synonym for owning the highest number of funds. It means considering whether the investments depend on different businesses, styles, regions, or return drivers—and whether those differences suit your time horizon and capacity for loss. Assets can fall together during market stress, and past relationships between them may change.

How should forecasts affect a decision?

Use forecasts to understand the assumptions behind a portfolio choice, not as a timetable for trading. Vanguard’s 2026 outlook projected average annual U.S. stock returns of 4%–5% over the next five to ten years. Vanguard described that forecast as nearly singlehandedly driven by its risk-return assessment of large-cap technology. It is a hypothetical model output for that horizon, not a realized return, a forecast for every U.S. stock, or a guarantee of what an investor will earn.

Vanguard’s 2026 outlook also estimated 25%–30% odds of a scenario in which AI disappoints and fails to generate higher economic growth. That percentage is a modeled scenario probability, not an observed frequency or certainty that the scenario will occur. It is not the probability that any individual AI-linked stock will fall, nor does it establish the right response for a particular investor.

Forecasts can change as assumptions and market conditions change. Vanguard’s projections are the provider’s estimates, not independently established outcomes or a universal view shared by all forecasters. The practical question is whether your plan can withstand more than one plausible outcome: AI may deliver significant productivity gains, gains may be unevenly distributed, or market prices may already reflect more success than businesses ultimately achieve.

How do I choose an allocation that fits my situation?

There is no evidence-based universal stock-and-bond split for this headline. An allocation depends on what the money is for, when you expect to need it, what other resources you have, how much loss you can financially absorb, and how much volatility you can tolerate without abandoning the plan. Two investors with the same funds can need different allocations because their circumstances differ.

  • Goal and time horizon: Match the portfolio to the purpose and the time when withdrawals may begin. Money needed soon has different liquidity and loss constraints from money invested for a distant goal.
  • Risk capacity: Consider whether a large decline would interfere with essential spending, planned withdrawals, or other obligations. Capacity is about financial consequences, not just comfort with market swings.
  • Risk tolerance: Be realistic about how you might react to losses. A theoretically attractive allocation is not useful if you are likely to sell in a panic and derail your plan.
  • Existing holdings and income: Include employer retirement investments and other assets when assessing exposure. Avoid counting a fund in isolation from the rest of your portfolio.
  • Liquidity and account type: The need to access funds, and whether an account is taxable or tax-advantaged, can affect implementation and the consequences of changing holdings.
  • Jurisdiction and taxes: Rules and tax treatment vary by location and account. The cited Vanguard outlook does not establish a tax strategy for an individual or jurisdiction.

Write down your target allocation and the reason for it before reacting to a market narrative. If a portfolio decision could materially affect retirement, near-term spending, or other financial goals, consider consulting a qualified fiduciary financial professional who can assess your full circumstances.

How can I compare funds and implement changes?

Once you know what exposure you want to add or reduce, compare funds by what they actually own and how they work. A fund’s category name is not enough. For each candidate, review its index coverage, top holdings, weighting approach, sector and geographic mix, costs, and overlap with the investments you already have. For international funds, check the countries and currency exposure; for fixed-income funds, examine credit quality, maturity, and sensitivity to inflation and interest rates.

  1. Set a portfolio-level target first. Decide the role an investment should play in the whole portfolio instead of selecting a fund because AI-related stocks recently rose or fell. Keep the target consistent with your goals and ability to bear losses.
  2. Compare the underlying exposure. Put the candidate’s holdings alongside your current funds’ holdings. Ask whether it changes your dependence on the largest companies, U.S. growth, or technology—or simply adds another layer of the same positions.
  3. Read the formal fund documents. Check the fund’s stated objective, index methodology, risks, costs, and dealing details. Costs reduce returns over time, but low cost alone does not make a fund suitable or diversified.
  4. Consider account and transaction consequences. Before changing holdings, check trading costs, account rules, and possible tax consequences that apply in your jurisdiction. The applicable treatment is individual and is not established by a general market outlook.
  5. Make changes in line with the plan. If you decide to adjust, make the change because the portfolio no longer fits your intended exposure or circumstances—not because a short-term forecast is certain to come true.

Rebalancing is the process of bringing a portfolio back toward its chosen allocation after market movements cause it to drift. It can help maintain the plan’s intended risk profile, but it does not assure a better return. The cited sources do not establish a universal rebalancing threshold, schedule, or tax treatment. Choose a review approach that fits the account, your costs, and the rules that apply to you rather than adopting a number without context.

What can go wrong with a diversification plan?

Confusing more funds with more diversification

Several funds may hold the same large companies, use similar benchmarks, or respond to the same economic forces. Review look-through holdings and fund methodologies instead of counting ticker symbols or fund names.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Chasing a forecast or recent performance

A five-to-ten-year projection is neither a near-term market-timing signal nor a promise. A portfolio built around one forecast can be poorly suited if the scenario changes or your personal circumstances shift. Keep the forecast’s source, date, horizon, and hypothetical status attached to it.

Treating non-U.S. stocks or bonds as safe havens

International stocks bring country and currency risks and can lose value. Bonds have interest-rate, credit, and inflation risks. Their potential diversification role does not eliminate portfolio losses or make either category appropriate in every amount.

Making a large change without checking the whole plan

Reducing one exposure can affect the portfolio’s risk, liquidity, taxes, and potential returns elsewhere. Before acting, check the investment’s role across all accounts and whether the change still matches your time horizon and cash needs.

What is the most useful next step?

Make a one-page exposure map: list your funds, their largest underlying holdings, broad sector exposure, equity styles, geographic coverage, and any fixed-income characteristics that matter to you. Then compare that map with your written goals and allocation. If a broad U.S. fund plus other holdings leaves you more dependent on large technology-linked companies than you intended, evaluate whether a different mix of equity styles, developed non-U.S. markets, or high-quality fixed income fits your plan. Vanguard’s 2026 views can inform that comparison, but they do not determine the right mix for you.

Vanguard explicitly cautions that diversification does not ensure a profit or protect against loss. A diversified portfolio can still decline, and no combination of investments can remove uncertainty. The purpose of the exercise is to understand which risks you own and choose them deliberately—not to predict the next market winner.
