Short answer: Amazon has probably found a fourth major profit engine in advertising, but it has not yet proved a fourth pillar in the full sense Jeff Bezos originally described. Advertising is large, fast-growing, asset-light and apparently economically attractive. Yet Amazon does not disclose its advertising profit separately, and many sellers view ads as a necessary cost of competing on the marketplace rather than a service they love.
AI is the more consequential future candidate. It is already spreading across AWS, custom chips, shopping, advertising, devices and customer service, but it currently looks more like a horizontal platform than an independently reported business. For investors, the distinction matters: a large revenue stream is not automatically a durable, high-return pillar.

What Amazon means by a “pillar”
The phrase comes from Jeff Bezos’s description of a “dreamy” business in Amazon’s 2014 shareholder letter. The standard was demanding. A pillar should be:
- Loved by customers;
- Capable of becoming very large;
- A producer of strong returns on capital; and
- Durable for decades.
Bezos identified Marketplace, Prime and AWS as Amazon’s three pillars. In 2021, he said it was still premature to declare a fourth or fifth, while identifying Alexa and Amazon Studios as contenders. Historical coverage of the debate also considered advertising and logistics.

- Your favorite music and content – Play music, audiobooks, and podcasts from Amazon Music, Apple Music, Spotify and others or via Bluetooth throughout your home.
- Alexa is happy to help – Ask Alexa for weather updates and to set hands-free timers, get answers to your questions and even hear jokes. Need a few extra minutes in the morning? Just tap your Echo Dot to snooze your alarm.
- Keep your home comfortable – Control compatible smart home devices with your voice and routines triggered by built-in motion or indoor temperature sensors. Create routines to automatically turn on lights when you walk into a room, or start a fan if the inside temperature goes above your comfort zone.
- Do more with device pairing – Fill your home with music using compatible Echo devices in different rooms, or create a home theatre system with Fire TV.
- Say goodbye to drop-offs and buffering - With eero Built-in, Echo Dot doubles as a mesh wifi extender, adding up to 1,000 sq. ft. of wifi coverage to your existing eero network.
“Pillar” should not be used as a synonym for every important Amazon initiative. A useful distinction is:
- Revenue stream: produces meaningful sales.
- Profit engine: contributes disproportionately to operating income or cash flow.
- Strategic capability: strengthens another Amazon business.
- Pillar: is scalable, durable, relatively independent and satisfies the four Bezos tests.
Independence is particularly important. Prime Video may make Prime more valuable. Logistics may make Marketplace more competitive. AI may improve AWS and advertising. All can be strategically essential without being separate pillars.
The three established pillars
Marketplace
Amazon’s third-party Marketplace is more than an online storefront. It connects sellers with customers while generating commissions, fulfillment fees and other seller-service revenue. The ecosystem creates selection, traffic, seller demand, advertising inventory, data and fulfillment volume. Those reinforcing effects make Marketplace one of Amazon’s central economic foundations.

Prime
Prime combines membership fees with shipping benefits and access to services such as video, music, audiobooks and e-books. Amazon reports much of this activity within subscription services. Prime’s value cannot be measured only by subscription revenue: it can increase purchasing frequency, loyalty, delivery expectations and adoption of other Amazon products.
AWS
AWS is the clearest example of Amazon turning internal infrastructure into an external platform. For the year ended December 31, 2025, Amazon reported $128.7 billion in AWS sales and $45.6 billion in AWS operating income. That implies an operating margin of roughly 35% based on the company’s reported financial tables.
AWS combines recurring demand, external customers, substantial scale, high margins and operational identity. It is the benchmark against which any proposed fourth pillar should be judged.
Advertising is the strongest current candidate
Amazon reported $21.317 billion in advertising-services revenue in the fourth quarter of 2025, up 22% year over year from $17.703 billion. Amazon defines advertising services as sales to sellers, vendors, publishers, authors and others through sponsored ads, display advertising and video advertising. The figures come from the company’s February 5, 2026 earnings release, covering the quarter and year ended December 31, 2025.

- It is already large enough to matter to the whole company.
- It is growing faster than many mature retail activities.
- It uses Amazon’s first-party shopping intent and marketplace data.
- It generally requires less inventory, property and delivery infrastructure than retail.
- It benefits from Amazon’s large customer, seller and media ecosystem.
- It can expand from sponsored product listings into display, video and streaming formats.
Retail advertising can also be unusually measurable. A brand can connect an ad with product discovery, consideration and, in many cases, a purchase on the same platform. That makes Amazon a serious competitor for advertising budgets that might otherwise go to search, social media or traditional media.
How advertising performs against the Bezos test
| Criterion | Assessment |
|---|---|
| Customer love | Mixed. Brands value measurable purchase intent, but sellers may resent paying for visibility that they believe they need to compete. |
| Scale | Strong. Amazon has enormous shopping traffic and a growing media footprint. |
| Returns on capital | Likely attractive, but Amazon does not separately disclose advertising operating income or return on capital. |
| Durability | Plausible, provided Amazon preserves relevance, measurement quality, marketplace trust and advertiser demand. |
| Independence | Strong enough to be economically distinct, although its inventory and data depend heavily on Marketplace and retail. |
The qualification is important. It would be inaccurate to state that advertising has surpassed AWS in profitability or returns. Amazon reports advertising revenue, not a standalone advertising profit line. The strongest defensible description is that advertising is Amazon’s leading fourth economic engine and the best current candidate for pillar status.
Why advertising may still fall short of “pillar” status
Size and growth do not settle the question. A business that monetizes a captive ecosystem can be highly profitable while creating customer resentment. If sellers feel they must buy ads simply to remain visible in Amazon search, advertising may be a tax on Marketplace participation rather than a beloved service.
There is also a measurement problem. Without separately reported advertising operating income, outsiders cannot know precisely how much revenue becomes profit after sales staff, technology, content, measurement, discounts and shared corporate costs. The economics may be excellent, but the public disclosure does not prove a standalone margin.
Durability also depends on trust. Amazon must balance monetization with useful search results. Too much paid placement could weaken customer experience, reduce seller confidence or invite regulatory scrutiny. Advertising is therefore close to satisfying the Bezos standard, but not beyond debate.
Logistics: strategically central, economically unproven
Logistics was a credible fourth-pillar candidate in the earlier debate. Amazon has invested heavily in fulfillment centers, transportation, delivery technology, robotics and same-day infrastructure. It also launched Buy with Prime to extend Amazon fulfillment and Prime benefits to purchases on participating merchants’ own websites.
The strategic case is clear:
- Faster delivery improves Prime’s value.
- More fulfillment capacity supports Marketplace selection.
- Technology and infrastructure could eventually serve outside merchants.
- Scale may lower per-package costs and improve service reliability.
Amazon said that in 2025 it delivered nearly 70% more items same day than the previous year, with nearly 100 million customers using same-day delivery. It also said same-day grocery delivery reached more than 2,300 U.S. cities and towns and same-day pharmacy delivery reached more than 3,000.

- KEEP YOUR HOME COMFORTABLE - Control compatible smart home devices. Just ask Alexa to turn on lights or touch the screen to dim. Create routines that use motion detection to turn down the thermostat as you head out or open the blinds when you walk into a room.
Those figures demonstrate logistics importance, not standalone pillar economics. Logistics is capital-intensive and exposed to labor, fuel, lease, transportation, safety and regulatory costs. Much of its value is captured indirectly through Marketplace and Prime. Externalizing the network could also put Amazon into lower-margin competition with established carriers and third-party logistics providers.
Verdict: logistics is a powerful enabling infrastructure and a possible future platform, but public evidence does not establish it as Amazon’s fourth pillar today.
AI may create the next pillar
AI is Amazon’s most important future-facing candidate, but “AI opportunity” is not the same as an AI revenue segment. Amazon’s AI activity spans multiple businesses:
- AWS: compute, models, databases, chips, Bedrock and developer tools.
- Custom chips: Trainium and Graviton infrastructure for AWS and AI workloads.
- Retail: search, recommendations, shopping assistants and purchasing agents.
- Advertising: targeting, creative generation and measurement.
- Devices: Alexa+ and other consumer interfaces.
- Enterprise software: customer-service and agent products such as Amazon Connect and AgentCore.
According to Amazon’s 2025 results, more than 100,000 companies were using Amazon Bedrock. Amazon also said Trainium and Graviton had exceeded a combined annual revenue run rate of $10 billion. Those are meaningful signals, but the chip figure is a revenue run rate, not separately disclosed profit.

That is an Amazon-reported measure of incremental annualized sales, not profit and not an independently audited AI revenue figure.
The central investment question is where Amazon captures AI’s value. It might appear as:
- More AWS consumption and high-value infrastructure revenue;
- Lower AWS costs through custom silicon;
- Higher retail conversion and purchase frequency;
- More valuable advertising inventory;
- New subscriptions and enterprise software revenue;
- Lower customer-service and fulfillment costs.
That breadth is AI’s strength and its analytical complication. Amazon’s reported operating segments remain North America, International and AWS. AI is not separately presented as a segment in the cited results. For now, it is more accurate to call AI an emerging platform and growth multiplier than a confirmed pillar.

Could Alexa+ become a pillar?
Alexa was one of Bezos’s earlier contenders. Alexa+ has a clearer business model than the original voice assistant: Amazon reported U.S. standalone pricing of $19.99 per month, with access free for Prime members, as of February 5, 2026.
Recommended Free Tools
A successful agentic assistant could become a direct consumer interface for commerce, home control, entertainment and services. It could also create recurring subscription economics and give Amazon a daily relationship with customers beyond shopping.
But a subscription price proves availability, not adoption or profitability. Alexa+ must show that consumers will pay rather than use it only when bundled with Prime. It must produce reliable answers and actions, avoid costly errors, preserve privacy and trust, and generate enough commerce or subscription value to cover model-inference, infrastructure and support costs.
Verdict: Alexa+ is a credible contender, but it is too early to call it a pillar.

Prime Video, Amazon MGM, sports rights and advertising-supported video can increase engagement and strengthen Amazon’s media inventory. Amazon highlighted viewership for Thursday Night Football and NBA on Prime in its 2025 results.
Entertainment can be valuable without being a standalone high-return business. It may function as:
- A Prime retention tool;
- A customer-acquisition expense;
- An advertising inventory source; and
- A way to increase engagement across Amazon’s ecosystem.
Without separate evidence of durable returns on content and sports-rights spending, entertainment is better viewed as a Prime and advertising accelerator than as the fourth pillar.

Other candidates: important, but not yet pillars
Custom chips
Trainium and Graviton can lower AWS costs, improve performance and reduce dependence on outside suppliers. Their reported scale is strategically important, but they currently appear more likely to strengthen AWS and AI than to operate as an independent pillar.
Robotics
Robotics could reduce fulfillment costs and eventually create licensing opportunities. The obstacles include capital requirements, implementation complexity, workplace safety and the difficulty of finding a broad external market beyond Amazon’s own operations.
Healthcare
Healthcare offers a large addressable market, but regulation, reimbursement, clinical responsibility and operational complexity make it difficult to demonstrate the scale and returns required for pillar status.
Leo satellite internet
Amazon’s low-earth-orbit satellite initiative could become a substantial communications business, but it remains an investment-heavy future venture exposed to launch, infrastructure, regulatory and customer-acquisition risks. It is a long-term option, not a proven pillar.

What investors should watch next
The answer will become clearer through evidence rather than announcements. Investors evaluating the thesis should watch for:
- Advertising disclosure: continued growth is useful, but greater disclosure of profitability, margins or capital requirements would be more decisive.
- Seller sentiment and marketplace quality: advertising must grow without damaging organic discovery, trust or seller economics.
- AWS AI monetization: Bedrock usage, AI infrastructure demand and chip adoption should translate into durable revenue and returns, not merely higher capital spending.
- AI independence: Amazon may eventually report AI-related economics clearly enough to distinguish a platform business from improvements inside AWS and retail.
- Alexa+ adoption: paid retention, Prime engagement, usage frequency and inference costs matter more than the $19.99 list price.
- Logistics economics: delivery growth should be judged alongside fulfillment costs, capital intensity and external merchant demand.
- Capital discipline: Amazon’s management expected approximately $200 billion of capital expenditure in 2026. That is a forward-looking expectation, not a completed expenditure figure, and it raises the importance of measuring returns on AI, logistics and infrastructure investment.
Final verdict
Amazon has likely found a fourth economic engine in advertising. Its $21.3 billion fourth-quarter 2025 advertising-services revenue and 22% year-over-year growth make it the strongest present candidate. Advertising is asset-light, closely tied to shopping intent and capable of expanding across retail media and video.

AI is the most credible future answer. It could become a pillar if Amazon turns infrastructure, chips, data, distribution and consumer interfaces into independently measurable, durable returns. Until that happens, the careful conclusion is two-part: advertising is probably Amazon’s fourth major profit engine today; AI may become the next truly new pillar, but neither claim is yet beyond dispute.
