Nutrien Ag Solutions Australia’s post-acquisition integration was about more than replacing software: inherited systems and fragile connections put payroll, customer onboarding and supplier processes at risk. The company chose SAP Integration Suite to consolidate its integration platforms, while pairing the technology change with business sponsorship, phased delivery and a focus on shared ownership. The outcomes described by Nutrien’s applications and data leader and by Infosys are qualitative; neither source reports quantified savings or independently measured performance.

Why the inherited systems became a business risk

After two major Australian agricultural businesses came together, their technology estates still reflected separate organizations. Sriram Kalyan, Nutrien Ag Solutions Australia’s Head of Applications and Data, described duplicate systems and middleware, multiple environments, and integrations that did not reliably communicate. Customers, however, encountered one company. As he put it in an Infosys Knowledge Institute interview, “So from a customer point of view, we are one company.”

Running duplicate platforms also meant more support work, licensing and maintenance costs, and coordination between teams. Kalyan said those demands could slow other projects. The issue extended beyond operational complexity because the integration platform supported services with direct business consequences:

  • Payroll and HR: failures could affect employees’ pay and related processes.
  • Customer onboarding: broken connections could undermine the experience expected from a unified business.
  • Supplier processes: disruptions could affect supplier operations.

Kalyan also described a knowledge and continuity problem. Contractors who had built the inherited platform left, while a supporting partner was acquired and the company faced a deadline to transition away from that arrangement. The team was left scrambling to understand and support systems that were difficult to manage without the people who knew them.

Infosys’s official case study characterizes the starting point as a fragmented post-acquisition landscape with duplicated systems, fragile integrations and limited scalability. That is Infosys’s account of the project, not an independent assessment.

Why Nutrien chose SAP Integration Suite

Kalyan said Nutrien selected SAP Integration Suite, referred to in the interview as Cloud Integration Platform. He tied the decision to the company’s objectives, its SAP-heavy environment and alignment with global strategy. The intended shift was from maintaining duplicate integration platforms to consolidating around one platform for the business.

The interview does not publish a vendor scorecard, name the alternatives considered, or compare cost and performance. The account therefore explains why SAP fit Nutrien’s stated context, but does not establish that it was objectively better than other platforms. More generally, a company facing a similar consolidation decision would need to examine fit with its existing systems, long-term supportability, migration risk for critical processes, reuse of standard capabilities, operating cost, scalability and governance.

How the reset was organized

Kalyan’s account presents the effort as both a technology migration and an organizational change. His central leadership lesson was: “Don’t think like any project is just a technology project.” He said integration work should connect to business goals and involve business stakeholders as partners in the outcome.

Secure leadership backing and business ownership

Kalyan credited senior leadership sponsorship and stakeholder alignment with helping explain why the work mattered beyond IT. Connecting technology choices to business objectives also gave teams a basis for shared accountability.

Set architecture and plan a phased rollout

The team considered the architecture and how to manage the work, including its first pilot. Rather than move everything at once, it focused first on shifting from one platform to another, grouped integrations into releases and adjusted as it learned. That approach made learning part of delivery rather than treating the initial plan as fixed.

Reuse standard capabilities where possible

Kalyan said the team used out-of-the-box platform capabilities and existing templates where possible, rather than recreating every customization from the old environment. This supported consolidation without assuming that every inherited design had to be carried forward.

Reduce dependence on individual experts

The inherited environment showed the risk of relying on a small number of people to understand critical systems. Kalyan identified documentation and reducing key-person dependency as lessons from that experience and areas the work helped address. He also credited the Infosys team with bringing technical understanding and working with Nutrien’s internal IT and business stakeholders; that assessment comes from Kalyan as an interviewee.

What results were reported—and what remains unquantified

Kalyan said the company saved cost, improved long-term supportability and found it easier to connect new data sources and systems. He presented the consolidated platform as groundwork for a future S/4HANA journey, digital enablement for customers and staff, connections to platforms such as Salesforce, and possible future acquisitions.

These are qualitative statements from the interview. Neither the interview nor Infosys’s case study reports a savings figure, integration count, delivery duration, before-and-after stability measure or independent verification. Infosys describes the result as a resilient digital core supporting enterprise scale and cloud modernization, and says application and data stability improved; it does not provide the magnitude or measurement method for those claims.

The account supports a practical conclusion about the project’s direction, not proof that every future modernization goal has already been achieved. It describes an effort to consolidate a fragmented foundation and improve its supportability; it does not establish subsequent milestones or quantify the benefits.
