An EMS provider manufactures products to customer specifications, so its fortunes can depend heavily on customers’ orders, product cycles, and decisions about where—and whether—to outsource production. Company filings identify possible exposures, not predictions that losses will occur; the risks and their scale differ by issuer.
Why EMS stocks have a distinctive risk profile
EMS companies produce electronics and related products for other businesses. Rather than selling only a product of their own design to end users, they provide manufacturing and related services to customers that control or influence product design, demand forecasts, order timing, and often the choice of supplier. That structure can make an EMS provider sensitive to decisions made elsewhere in the supply chain.

A long-term investor therefore needs to look beyond revenue growth. A provider can report rising sales while facing weaker profitability because of price pressure, a less favorable mix of work, higher input costs, or inefficient use of factory capacity. It can also book orders that later change, leaving it with inventory or resources planned for demand that does not arrive. The key question is not whether an issuer lists these risks, but how concentrated and financially consequential they are for that company.
Sanmina’s Form 10-K for the fiscal year ended September 27, 2025, and Celestica’s Form 10-K for the fiscal year ended December 31, 2025, describe issuer-specific risks involving customers, demand, costs, capacity, competition, and international operations. Such disclosures are forward-looking risk statements: they identify what could affect results, not proof that a particular outcome will happen.

Customer concentration and dependence on individual programs
When a small group of customers accounts for a large share of sales, a change in one relationship can have an outsized effect. A major customer might reduce orders, move a program to another manufacturer, bring production in-house, negotiate lower prices, or fail to meet its obligations. Even if the provider keeps the work, the resulting volume or margin may be lower than before. Customer-specific parts and inventory can make a lost or delayed program harder to unwind.
The reported figures illustrate why concentration should be measured issuer by issuer, not assumed to be uniform across the sector. Celestica reported that its ten largest customers accounted for 79% of total revenue in 2025, compared with 73% in 2024 and 64% in 2023, in its 2025 Form 10-K. Sanmina said in its 2025 Form 10-K that sales to its ten largest customers had historically represented approximately half of net sales. These are different companies’ disclosures, use different wording, and should not be treated as a sector average or directly interchangeable measures.
Concentration percentages are only a starting point. An investor should also consider whether sales depend on one product or program, how long programs are expected to run, and whether contracts allow customers to cancel, defer, or shift work. A large customer relationship may be durable, but a customer’s size alone does not establish that an EMS provider has pricing power or guaranteed orders.

- Compare the largest-customer and top-ten shares across several reporting periods, using each issuer’s definitions and fiscal years.
- Look for disclosure about program duration, renewals, customer commitments, and the ability to cancel or change forecasts.
- Assess whether incoming programs appear capable of replacing work that is declining or reaching the end of its lifecycle.
- Check who bears the cost of customer-specific components if orders are cancelled or a program ends, and what reimbursement or recovery rights the provider has.
Order volatility, cancellations, and working capital
Factories and supply chains require planning, but customer forecasts and purchase orders can change. A customer may push shipments into a later period, lower its forecast, or cancel bookings before scheduled shipment. The provider may already have purchased components, allocated labor, or planned capacity around the earlier expectation. The result can be excess inventory, write-offs, lower cash flow, or equipment and labor that are not fully used.
Sanmina’s 2025 filing discusses bookings that customers may cancel before scheduled shipment, along with the possibility of increased inventory and lower operating cash flow. Celestica’s 2025 filing describes limited forward visibility and changes in orders that complicate materials and capacity planning. These disclosures make it important to connect income-statement growth with cash generation and balance-sheet changes rather than treating sales as a complete picture of operating health.
Working capital is the cash tied up in running the business, including inventory and amounts customers owe. If inventory rises faster than revenue, the increase may reflect a planned ramp, a deliberate buffer, or demand that has not materialized; the figure alone does not distinguish among them. Receivables also matter: sales that have not yet turned into cash can weaken cash conversion. An investor should read the explanation in context and compare several periods rather than infer a problem from one quarter.

- Track inventory relative to revenue and note whether management attributes changes to new program ramps, demand timing, or other causes.
- Review receivables and operating cash flow alongside reported sales to see whether growth is converting into cash.
- Check for inventory reserves, customer advances, reimbursement provisions, or other protections, and understand their scope rather than assuming they cover all exposure.
- Compare capital spending and capacity additions with utilization and expected program demand; unused capacity can weigh on results.
Pricing pressure, costs, and margin durability
EMS providers compete for customer programs and can face pressure to keep prices attractive. At the same time, labor, components, tariffs, and other costs can rise. Whether the provider can pass those increases through—and how quickly—can affect gross and operating margins. The ability to recover a cost is not automatic: contract terms, customer negotiations, timing, and the type of cost all matter.
Mix also influences profitability. A period with more high-volume, lower-complexity work may increase revenue without delivering the same margin as a different portfolio of programs. Conversely, a company may pursue technically complex or otherwise differentiated work, but the available disclosures here do not establish that any particular program will earn a specified return. Investors should judge reported results rather than assume that a category of work guarantees better margins.
Factory utilization—the extent to which available production capacity is in use—links demand to profitability. If volume falls while fixed facilities and other resources remain, operating performance can weaken. Strong utilization can help, but a temporary ramp or unusually favorable period does not prove that higher margins will persist. Margin trends should be assessed through different demand and utilization conditions where the company’s reporting allows it.

- Compare gross and operating margin trends with revenue growth; rising sales do not by themselves establish improved economics.
- Read disclosures about price competition and cost recovery, including whether pass-throughs are delayed or limited.
- Consider changes in product, customer, and end-market mix when margins move.
- Look at utilization and the cost of added capacity when evaluating whether a margin improvement appears sustainable.
Global operations, trade policy, and production changes
A multinational manufacturing footprint can give an EMS company options for serving customers from different locations, but it also exposes the business to varying trade and tax rules, tariffs, import and export restrictions, labor requirements, and political or economic conditions. A change in policy can raise costs or make a particular production location less attractive to a customer. Moving production may be an option, but relocation can take time, require investment, and create execution challenges.
Sanmina’s 2025 Form 10-K specifically discusses tariffs and international operations. That disclosure should prompt an investor to examine the current footprint and sourcing dependencies of each issuer rather than assume all companies face the same exposure. The available company-specific disclosures do not establish a single tariff impact or a universal ability to pass costs to customers.
- Map the countries where the company manufactures and sources important inputs, using its latest disclosures.
- Check for dependence on particular regions or shipping routes and for exposure to export controls or import restrictions.
- Look for provisions or commentary about tariff recovery, and distinguish contractual recovery rights from management’s ability to negotiate a price change.
- Consider the likely time, cost, and operational complexity of transferring a program to another facility.
End-market cycles, technology shifts, and competition
Demand for an EMS provider is derived from demand for its customers’ products. If a customer’s product loses traction, is redesigned, becomes obsolete, or faces regulatory changes, orders to the manufacturer may decline. A downturn in the customer’s end market can have a similar effect. The risk can differ substantially between providers serving communications or cloud infrastructure and those serving industrial, medical, aerospace, or other markets; a mix across markets is not automatically a guarantee of stable demand.

Competition is not limited to other EMS providers. Depending on the product and customer, a company may also face the possibility that a customer brings manufacturing in-house or chooses another production model. Winning a program therefore does not necessarily mean retaining it indefinitely. The investor’s task is to understand the lifecycle of the work and whether the company has a record, as reflected in its disclosures and results, of replacing programs that wind down.
- Review end-market and customer mix, including how much demand may depend on a small number of product cycles.
- Consider program lifecycle, redesign risk, and applicable regulatory exposure for the products the company makes.
- Assess whether the provider competes on price alone or has capabilities that may help it win technically complex or differentiated programs; do not assume differentiation guarantees retention or returns.
How to compare EMS companies on a consistent basis
Use the same fiscal period and reporting basis when comparing issuers. A useful comparison separates operating exposures from valuation: the filings discussed here can help identify risks, but they do not establish which stock is currently cheap or expensive. Valuation requires current market data and an assessment of company-specific cash generation and risk.
| Comparison area | What to examine | Why it matters |
|---|---|---|
| Customer dependence | Largest-customer and top-ten concentration; program renewal and cancellation terms | A concentrated revenue base can make a single program or customer decision consequential. |
| End-market mix | Exposure to the demand cycles and product lifecycles of served markets | Customer demand is derived from the markets and products those customers serve. |
| Margin resilience | Pricing pressure, product mix, cost pass-through, and margins across utilization levels | Revenue growth may coexist with weaker profitability when prices, costs, or mix move unfavorably. |
| Working capital | Inventory, receivables, customer advances or reimbursement protections, and operating cash conversion | Order changes can leave cash tied up in materials or unpaid sales. |
| Footprint and policy exposure | Country concentration, tariffs, export restrictions, labor conditions, and relocation risks | Policy or operating changes can affect cost, production continuity, and customer location decisions. |
| Capital and execution | Capacity additions, utilization, program ramps, and replacement of expiring work | New capacity and new programs must be executed and utilized to support expected results. |
| Valuation | Current market price relative to company-specific cash generation and risks, using current market data | Risk disclosures alone cannot show whether a security’s price compensates investors for its exposures. |
A practical filing review for a long-term investor
Before comparing two EMS stocks, identify the latest available annual and quarterly filings for each issuer. Use the company’s most recent disclosures for current exposures; the 2025 filings cited above provide dated examples, not a substitute for checking newer reports available at the time of an investment decision. Keep fiscal-year dates visible so that a comparison does not mix different periods.

Repair Windows errors before they cause bigger problemsFix Now →Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →- Start with the business description. Establish what the company makes, which customers and end markets it serves, and where its facilities and sourcing operations are located.
- Read the customer and demand disclosures. Note concentration, program lifecycles, order visibility, and language about cancellations, deferrals, or customer insourcing.
- Connect risk statements to financial trends. Compare revenue, margins, inventory, receivables, and operating cash flow over multiple periods, looking for explanations in the filing rather than treating a movement as self-explanatory.
- Review costs, capacity, and policy exposure. Consider labor and component costs, cost recovery, utilization, tariffs, restrictions, and the feasibility of shifting production.
- Evaluate replacement and execution risk. Consider whether new programs and capacity plans can offset work that declines or ends, without assuming that announced opportunities will automatically become profitable sales.
- Assess the stock separately from the business risks. Use current market information and your own investment framework to judge price relative to risk and cash generation. The filings cited here do not provide a current valuation ranking.
This process helps distinguish a disclosed possibility from a financially meaningful exposure. A risk deserves closer attention when the company’s customer mix, order terms, cash conversion, margins, footprint, or capacity plans make it difficult to absorb a disruption. No single ratio or risk-factor paragraph can settle that judgment on its own.
