The program paired custom-designed server platforms with more geographically distributed points of presence (PoPs), edge services, a geo-distributed data store, and changes to its software platform. eBay’s stated goals included more control over hardware and lower latency; the announcement is a historical case study, not confirmation of eBay’s complete architecture today.
What eBay announced in 2018
eBay said its three-year backend replatforming program was about halfway complete when it announced the work in September 2018. The scope reached across physical infrastructure, data distribution, software, and AI: custom server designs, a U.S. PoP strategy, edge computing and caching, a geo-distributed store called NuData, and a modernized software stack. The company also described an in-house AI engine and said it intended to publish its server designs later that year. eBay’s announcement is the primary account of those plans.
The scale figures eBay cited help explain the ambition, but they are historical company-reported figures, not current operating metrics:
- 175 million active users and more than 1.1 billion live listings.
- About 300 billion data queries per day.
- A data footprint exceeding 500 petabytes.
For context, eBay had previously publicized a data-center consolidation effort in its account of going from “green to gold.” The later PoP strategy signaled a different emphasis: retain core facilities while distributing selected infrastructure closer to users.

What “designing its own servers” meant
eBay was designing server platforms around its own workloads, not necessarily manufacturing complete systems itself. The reported approach involved hardware vendors and manufacturing partners. Instead of buying generalized enterprise configurations, eBay could select and standardize components to suit repeated application needs, with the aim of gaining more control over performance, supply, refresh cycles, and cost.
eBay said it took nine months to build a prototype and deploy the custom hardware. That timeline underscores that custom infrastructure is an engineering and procurement program, not simply a different order form. Data Center Knowledge describes the broader hyperscale rationale: remove unneeded features, tailor systems to applications, and exert more control over supply and cost. Its contemporaneous report also supplies context on the facilities and software transition.
Purpose-built hardware can make sense when workloads are large, stable, and repetitive enough to justify design, qualification, supply-chain coordination, and lifecycle management. A uniform fleet may simplify operations, but custom designs also make the operator responsible for more of the compatibility, repair, and replacement work ordinarily supported by an OEM platform.
What decentralizing the data-center cluster meant
eBay described a U.S. strategy based on points of presence, or PoPs: distribute selected services, caching, and data across more network locations rather than relying only on a small number of core facilities. A PoP need not be a miniature copy of a full data center. It may host only the network functions, caches, services, or data replicas needed for a particular role.
Contemporaneous reporting characterized the model as large core facilities combined with smaller deployments in or near population centers, likely using colocation sites with carrier and ISP connectivity. That is an interpretation of the architecture, not a complete eBay-published deployment map. The same report named Phoenix, Sandy and South Jordan in Utah, and Switch facilities in Nevada as historical locations; those names do not establish eBay’s full or current footprint.

The engineering goal is to reduce network distance for requests that can be served locally, while retaining central systems for workloads that need broader coordination. Distributed facilities can add geographic failure domains and traffic-routing options, but more sites also mean more networking, security, monitoring, capacity planning, and incident response to manage.
How edge placement could reduce latency
Putting cacheable content and selected services nearer to users can reduce the time data spends crossing a network. It can also reduce load on central systems and make response times more consistent across regions. Static assets and suitable cached responses are natural candidates; personalized or transactional actions—such as account changes, inventory updates, payments, or other writes—may still need central or coordinated services.
eBay said its approach could save 600–800 milliseconds of load time. That is eBay’s reported figure, not an independently validated benchmark in the cited material, and it should not be read as a guaranteed saving for every page, request, or user. The result of an edge strategy depends on what can be served locally, the user’s network path, and how the application handles uncached and state-changing requests.
Why NuData mattered to the architecture
eBay described NuData as a fault-tolerant, geo-distributed object and data store. Its stated aims included distributing data geographically, supporting service resilience, improving customer experience, and providing data-isolation capabilities for countries with localization or sovereignty requirements. In architectural terms, the data layer was essential: nearby servers and caches help only if the application can safely obtain the data it needs.
The public description does not establish NuData’s consistency guarantees, replication timing, conflict-resolution method, deployment map, or rules for deciding which data could remain region-specific. Those details determine how a distributed system balances fast local reads against coordinated writes, and what happens during a network partition or regional failure. The announcement supports describing NuData’s goals, not claiming that it resolved every consistency or regulatory challenge.

The software platform was changing too
The hardware and location strategy sat alongside a shift in the software platform. eBay named Kubernetes, Docker, Envoy, MongoDB, and Apache Kafka among the open-source technologies supporting its modernization. In broad terms, Kubernetes orchestrates containerized workloads; Docker was part of the container packaging ecosystem; Envoy provides proxying; MongoDB is a database; and Kafka supports event streaming. These were named components, not a complete inventory of eBay’s production stack.
Data Center Knowledge reported that eBay was moving away from OpenStack toward Kubernetes and Docker. It also reported that 95 percent of eBay traffic ran on its OpenStack cloud in May 2017. That historical figure shows the scale of the existing platform being reworked; it does not establish when a migration finished or prove that OpenStack was eliminated everywhere.

Other later eBay material describes application-specific hardware platforms for compute, storage, AI and machine learning, and distributed analytics. eBay’s ODM overview supports the broader pattern of hardware specialization, but it should not be treated as a specification of the exact server design announced in 2018.
The in-house AI engine
eBay said it built an AI engine on open-source technology so teams could share infrastructure, experiments, training, and capabilities. The company connected that shared platform with work such as computer vision, Image Search, and social sharing, and reported that some development cycles had fallen from weeks to hours. That is a company-reported productivity claim; the announcement does not provide a controlled before-and-after study or define which workflows achieved the change.

eBay announced an intention to make its server designs public in the fourth quarter of 2018. The announcement establishes that plan, not that the designs were subsequently published or adopted as a durable public project. Even a released design would not by itself mean eBay sold finished servers, made every firmware or management component public, or guaranteed that the design remained suitable after 2018.

Control versus operational complexity
Custom hardware and distributed facilities can increase control, but neither automatically lowers costs or improves resilience. The trade-offs are tied to the scale and discipline of the operator:

- More PoPs: potential lower latency, geographic redundancy, and flexible traffic placement; in exchange, the operator manages more facilities, interconnections, monitoring, and capacity.
- Geo-distributed data: potential local access and isolation; in exchange, replication, consistency, failover, and legal data-placement rules become harder.
Resilience comes from correct replication, failover, operational procedures, and spare capacity—not from the number of locations alone. Distribution can limit the effect of a facility failure, while a faulty software rollout, configuration error, or network change can still affect multiple sites.
The cited sources do not provide a complete cost comparison between eBay’s custom systems and standard OEM hardware, or between owned infrastructure and cloud services. Any savings would depend on utilization, component pricing, engineering labor, power, cooling, support, and replacement logistics. A smaller company should not copy the custom-server strategy just to reduce a cloud bill: the required procurement, facilities, lifecycle, and reliability capabilities can outweigh hardware savings.
What other infrastructure teams can take from the case
The transferable lesson is not “build everything yourself.” It is to match the infrastructure boundary to the organization’s scale, workload, and operational capacity:
- Consider custom server designs when a large fleet runs predictable workload profiles and the organization can fund hardware engineering, qualification, and long-term support.
- Prefer standard systems or managed infrastructure when demand is variable, the fleet is smaller, or the team cannot own hardware lifecycle and facility operations.
- Use edge or PoP deployments selectively when network distance measurably affects user experience and a meaningful portion of traffic can be served or processed locally.
- Design the data and failure model first when moving state across regions. Define consistency needs, replication behavior, localization constraints, and recovery expectations before treating geographic spread as resilience.
How much of this describes eBay today?
The cited material documents what eBay announced in 2018 and the contemporaneous reporting around that program. It does not establish that every named technology, facility, design, or target remained in use through 2026, nor does it provide a complete account of eBay’s current infrastructure.
