Amazon’s Devices & Services organization is under genuine organizational strain, but the public record supports a story of aggressive restructuring more strongly than a decision to abandon hardware. Reuters reported deteriorating morale among current and former employees, Amazon confirmed about 100 Devices-specific cuts in May 2025, senior devices executives departed later that year, and company-wide reductions followed. At the same time, Amazon is investing in Alexa+, AI-enabled Echo products, Ring, Fire TV, Kindle, wearables and partner integrations.
The unresolved question is whether Amazon is rebuilding the business around AI and connected services—or shrinking a hardware operation that has struggled to demonstrate attractive standalone economics.
What “Amazon’s hardware division” includes
“Hardware division” is shorthand for Amazon’s broader Devices & Services organization, not just Lab126. Amazon’s current team description covers Alexa, Ring, Fire TV, Kindle, tablets, device software and services, hardware, operations and supply chain: Amazon’s Devices & Services team overview.
Lab126 is the hardware-development organization historically associated with products such as Kindle and Echo. The wider umbrella has also encompassed Ring, Blink, eero and newer initiatives. Amazon’s 2025 annual filing lists Kindle, Fire tablets, Fire TV, Echo, Ring, Blink and eero among its electronic devices: Amazon’s 2025 Form 10-K.

The timeline establishes repeated disruption. It does not support claims that all 30,000-plus company-wide roles came from Amazon’s hardware organization.
Is the “morale crisis” a fact or a framing?
The phrase is best understood as an attributed description of employee sentiment. Reuters’ 2023 reporting drew on more than 15 current and former employees, most speaking anonymously, who described worsening morale, cutbacks and uncertainty about the product pipeline. That evidence is meaningful, but it is not an independently measured division-wide score.
Amazon has not publicly disclosed a Devices & Services morale metric, engagement survey, attrition rate or complete employee census. The most precise wording is therefore that employees described morale as deteriorating and that the subsequent layoffs, reorganizations and departures are consistent with a morale problem.
Why the organization is under pressure
Unclear standalone economics
Reuters reported that Amazon has said Devices & Services is not profitable. Amazon does not separately report the group’s revenue or operating income in its standard segment disclosures, so outsiders cannot calculate a clean Devices & Services margin.

A device can still be strategically valuable if it increases Prime retention, shopping, advertising, smart-home use or subscription adoption. But hardware also carries manufacturing, inventory, warranty, support and supply-chain costs. Popularity alone does not establish attractive returns.
Alexa’s expensive transition to generative AI
Amazon is rebuilding the traditional voice assistant around Alexa+, requiring changes to its underlying intelligence, knowledge, routing, application programming interfaces and routines while supporting the installed base. Andy Jassy said Alexa has more than 600 million active endpoints across devices, cars, offices, Fire TV and Prime Video—a company-reported endpoint figure, not a count of unique paying users: Jassy’s shareholder letter.
- Legacy commands must continue to work while new generative features are introduced.
- Generative responses require more computing and inference spending.
- The assistant must be materially more useful than conversational voice commands.
- Amazon must find monetization that does not undermine adoption.
- Alexa+ competes with rapidly improving assistants from other major technology companies.
As of Amazon’s 2026 fourth-quarter results release, Alexa+ was offered in the United States for $19.99 per month to non-Prime customers and included with Prime. That price and availability are time- and geography-sensitive: Amazon’s results release.
Product-pipeline uncertainty
Employees quoted by Reuters characterized the earlier pipeline as a “hodgepodge” of devices, including projects intended to revive Alexa engagement. Amazon’s later announcements point to a more coherent ambient-AI direction, but a larger launch slate is not proof of commercial success.

Leadership changes and reorganization
Amazon identifies Panos Panay as senior vice president of Devices & Services: Amazon’s leadership listing. The organization also experienced the departures of Rob Williams and Lab126 hardware vice president Angel. Dave Limp’s departure, discussed in the 2023 Reuters report, is historical context rather than a current event.
Reuters also reported that the Alexa Smart Vehicle team moved into the broader Alexa group during Panay’s reorganization. These changes could represent ordinary executive turnover, dissatisfaction with the strategy or a deliberate replacement of the old hardware leadership model. Public evidence cannot conclusively distinguish among those explanations.
Amazon’s explanation for the cuts
Amazon says the workforce reductions are intended to remove layers, increase ownership, reduce bureaucracy and direct resources toward its largest strategic bets. Its October 2025 announcement described the approximately 14,000 corporate reductions in those terms: Amazon’s October announcement.
For the approximately 16,000 additional roles announced in January 2026, Amazon again cited organizational simplification while saying it would continue investing and hiring in strategic areas. Amazon said most affected U.S. employees would have 90 days to seek another internal role, with transition support for those who did not transfer or chose not to pursue an internal position: Amazon’s January announcement.

Amazon’s recruiting pages continue to list work across Alexa, hardware, software, Ring, Fire TV, Kindle, operations and Amazon Leo: Devices & Services recruiting. Continued recruiting does not prove net headcount growth, but it contradicts a simple exit-from-hardware interpretation.
What Amazon is still building
Amazon’s 2026 product announcements describe an ecosystem strategy rather than a retreat:
- Alexa+ across voice, web, mobile and third-party devices.
- AI-enabled Echo products.
- Ring AI features and Fire TV personalization.
- A redesigned Alexa.com experience.
- The Bee wearable.
- Integrations with Samsung televisions, BMW, Bosch, Oura and other partners.
- Amazon Leo satellite connectivity.
The announcements show strategic intent, not sell-through, customer satisfaction, margins or long-term support. Amazon has also reported that Alexa+ reached tens of millions of customers in early access and that engagement and purchases increased. Those are company claims, not independently audited profitability measures: Amazon’s CES 2026 announcement.

- Shopping activity and advertising opportunities.
- Smart-home control and ecosystem lock-in.
- Paid assistant or other recurring-service revenue.
- Customer data and personalization, subject to privacy obligations.
Because Amazon does not separately disclose Devices & Services profitability, rising usage cannot by itself demonstrate that the strategy is working financially.
Consequences for employees, customers and investors
Employees
- Sequential restructuring increases job insecurity and reprioritization risk.
- Departures can remove institutional knowledge from long hardware-development cycles.
- Teams may face pressure to ship AI features while maintaining legacy products.
- Recruiting specialized hardware talent may become harder if candidates perceive instability.
- Internal transfers can mitigate some effects for U.S.-based employees affected by reductions.
Customers
Existing Echo, Ring, Fire TV and Kindle owners face a transition in which legacy support must coexist with faster AI experimentation. A product launch does not guarantee uninterrupted feature investment, and paid Alexa+ access may create different experiences for Prime and non-Prime households.
Investors
Investors must separate reported engagement from disclosed economics. Amazon’s public filings do not provide a standalone Devices & Services profit figure, making it impossible to verify a precise margin or return on the group’s hardware investments.
How to judge whether the restructuring is working
A recovery would become more credible if several indicators improve together:
- Alexa+ adoption persists beyond early access, with disclosed paid conversion and retention.
- Product launches become more consistent and less visibly experimental.
- Senior-leadership turnover moderates under Panos Panay.
- Devices hiring is sustained in strategic areas rather than offset only by reductions elsewhere.
- Amazon explains how devices contribute to margins, subscriptions, commerce or advertising.
- Echo, Ring, Fire TV and Kindle retain customers and engagement.
- AI infrastructure costs do not outpace the value generated by the service.
Conversely, repeated cancellations, further executive exits, declining customer engagement or rising AI costs without clearer monetization would suggest that the transformation is not resolving the underlying problem.
Bottom line
Amazon’s Devices & Services organization has experienced a credible period of disruption: a confirmed Devices-specific cut, broader corporate reductions, senior departures and a costly Alexa overhaul. Employee accounts support describing morale strain, but they do not establish a measured company-wide crisis.
The stronger conclusion is selective retrenchment and strategic redirection. Amazon is reducing layers and changing leadership while continuing to build AI-centered products and distribution partnerships. Whether that produces a healthier business depends on Alexa+ adoption, disciplined product execution and an economic model Amazon has not yet disclosed in enough detail for outsiders to verify.
