Agentic Commerce: How AI Is Reinventing the Way Customers Discover and Buy

Agentic commerce is moving shopping from search pages into conversational AI. Here is what agents can do now, how payments and checkout work, and what shoppers and merchants should watch.

Agentic commerce is the use of AI agents to understand a shopper’s request, compare products, make recommendations and, in increasingly limited but real cases, initiate or complete a purchase on the shopper’s behalf.

It is not yet a world where one AI can safely buy anything from any retailer. As of August 18, 2026, the reality ranges from AI-assisted product discovery to merchant-site checkout, selected embedded checkouts and tightly authorized delegated payments. For consumers, that means less browsing but a continuing need to verify price, seller, delivery, payment and return terms.

As an Amazon Associate I earn from qualifying purchases.

What agentic commerce means

An AI agent is software that can interpret a goal, access information or tools, make decisions within defined limits and take actions. In commerce, those actions can span product discovery, comparison, cart creation, checkout, payment, order tracking, returns and reordering.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

That makes agentic commerce more capable than a chatbot or recommendation engine. A chatbot may answer a product question. A recommendation engine may suggest products. An agentic system can also construct a cart, select an eligible variant, begin checkout or submit an authorized order.

Level What the system does
0 Displays a product page or search result.
1 Generates a description or recommendation.
2 Compares products and guides selection conversationally.
3 Builds a cart or starts checkout.
4 Completes a user-confirmed transaction.
5 Executes recurring or policy-bound purchases independently.

Most commercial experiences currently sit between Levels 2 and 4. Fully autonomous, cross-merchant shopping remains constrained by authorization, fraud controls, merchant integration and regional availability.

How an agentic purchase works

Imagine asking: “Find me a carry-on suitcase under $250, available in navy, deliverable to New York by Friday, with a durable warranty.” A capable commerce agent would typically:

  1. Interpret the request: Convert the natural-language goal into constraints such as price, color, dimensions, delivery deadline and warranty.
  2. Retrieve product data: Check structured catalogs, merchant feeds, APIs or commerce protocols.
  3. Compare and rank: Consider price, availability, delivery, quality indicators, seller information and your preferences.
  4. Ask for clarification: For example, it may ask which airline’s carry-on dimensions matter.
  5. Select variants: Confirm color, size, quantity and configuration.
  6. Create a cart or open checkout: The exact experience depends on the platform and merchant.
  7. Verify payment: Use a card, wallet, token or other authorized payment method.
  8. Request confirmation: You should see the final seller, items, price, taxes, shipping, address and delivery estimate.
  9. Hand off the order: The merchant processes payment, fulfillment, support, returns and refunds.

OpenAI says its commerce flow passes order details to the merchant’s backend, while the merchant remains responsible for payment processing, fulfillment and customer support. OpenAI’s explanation of Instant Checkout also says current users explicitly confirm each step and that payment tokens can be restricted to particular merchants and amounts.

The five-part agentic commerce stack

1. Intent

The shopper expresses an outcome rather than navigating menus: “I need an affordable laptop for video editing that arrives before my trip.” The agent must infer preferences while identifying what is still ambiguous.

2. Discovery

The system retrieves products from catalogs, feeds and connected merchant systems. This is where structured information matters most.

3. Decision

The agent filters and ranks products. Its output may reflect budget, compatibility, delivery, reviews, warranty, brand preferences and other signals. A recommendation is not automatically objective: the cheapest item may not be the best value, and a complete feed may not represent the best product.

4. Transaction

The agent may create a cart, direct the shopper to the merchant’s checkout, open checkout inside an AI app or complete a specifically authorized transaction.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

5. Post-purchase

Order tracking, cancellations, returns, support, reordering and subscriptions are the next frontier. Today, the merchant generally remains the party responsible for these functions.

Why product data is becoming a financial issue

For a merchant, being visible to an AI agent is only the first step. Product information must be accurate enough for the agent to make a safe recommendation and calculate the real cost.

  • Dimensions, materials and compatibility
  • Shipping cost, delivery estimate and geographic availability
  • Return policy and warranty
  • Images and objectively verifiable specifications
  • Substitutes and compatible accessories

Shopify describes its Catalog as structuring product details such as descriptions, images, pricing, inventory and shipping for connected AI channels. Google is also adding product attributes intended to support conversational discovery, including common questions, compatible accessories and substitutes.

This creates four separate commercial challenges:

  • Visibility: Can an AI system find the product?
  • Recommendation: Is the product relevant and trustworthy enough to rank?
  • Purchasability: Can the agent create a cart or complete checkout?
  • Safety: Can identity, payment, authorization, fraud and post-purchase handling be managed?

Which platforms and protocols matter?

OpenAI and Stripe: Agentic Commerce Protocol

The Agentic Commerce Protocol (ACP) is designed to connect AI agents, shoppers and businesses. OpenAI says merchants can retain control of the customer relationship and remain merchant of record. Stripe provides related implementation infrastructure, while non-Stripe merchants may use routes such as shared payment tokens or delegated-payment specifications where supported.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Google and Shopify: Universal Commerce Protocol

Universal Commerce Protocol (UCP) is intended to cover discovery, cart creation, checkout, payment, identity, loyalty and post-purchase support. Google describes eligible retailers using checkout on selected AI surfaces, including AI Mode in Search and the Gemini app.

Google: Agent Payments Protocol

Agent Payments Protocol (AP2) focuses on payment authorization and trust: how a user’s intent is represented and how merchants or payment providers can determine whether an agent is acting with permission.

MCP and A2A

Model Context Protocol is a general-purpose way to connect models to tools and data; it is not a complete checkout standard. Agent2Agent protocols address communication between agents, not the entire merchant-payment workflow. ACP, UCP, AP2, MCP and A2A therefore operate at different layers rather than being interchangeable names for one standard.

Visa and trusted-agent infrastructure

Visa’s Trusted Agent Protocol addresses a central problem: legitimate shopping agents may look like bots, while fraudulent automation may try to imitate legitimate agents. Visa describes tokenization, passkeys, spending limits, merchant-category controls and additional confirmation for unusual or high-value transactions as parts of the trust model.

What is available as of August 18, 2026?

ChatGPT

OpenAI says product discovery in ChatGPT is supported by ACP integrations and identifies retailers including Target, Sephora, Nordstrom, Lowe’s, Best Buy, The Home Depot and Wayfair as discovery participants. Merchant checkout behavior varies. OpenAI says merchants can use their own checkout experiences, while Walmart offers a tailored in-ChatGPT environment with account linking, loyalty and Walmart payments. Earlier Instant Checkout support included U.S. Etsy sellers, with Shopify expansion described at that stage.

These capabilities should not be read as universal availability. They vary by merchant, account, category, location and integration.

Shopify

Shopify says ChatGPT generally sends shoppers to the merchant’s online store through an in-app browser, while some other channels support embedded checkout. It identifies ChatGPT, Microsoft Copilot, Google AI Mode and the Gemini app as supported AI channels, with availability and checkout behavior differing by channel. Shopify says shopping is currently available to U.S. buyers across the described channels.

Shopify also reports that AI-driven traffic to Shopify stores grew eight times year over year in the first quarter of 2026, AI-powered-search orders grew nearly thirteen times and AI-referred buyers converted at nearly twice the rate of other channels. These are Shopify’s own ecosystem figures, not independent market-wide measurements.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Google

Google describes UCP, Business Agent, AI Mode in Search, Gemini commerce features and Direct Offers. It says eligible U.S. retailers can use checkout on selected surfaces and that Google Wallet payment and shipping details can be used through Google Pay. “Eligible,” “selected” and “rolling out” are important qualifications: native checkout is not available everywhere.

What changes for shoppers?

Potential benefits

  • Less time comparing dozens of pages.
  • Natural-language shopping for complex constraints such as compatibility, budget and delivery date.
  • More convenient replenishment and routine purchases.
  • Fewer repetitive checkout steps.
  • Potentially easier comparison across merchants.

The checks consumers should still perform

  1. Confirm the exact product, model and variant.
  2. Check the seller and whether the seller is authorized.
  3. Verify the total price, including tax, delivery, fees and recurring charges.
  4. Check the delivery date rather than relying on a vague “fast shipping” label.
  5. Read the return, cancellation and final-sale terms.
  6. Confirm the shipping address and payment method.
  7. Do not authorize substitutions or recurring purchases unless you understand the rule.
  8. Keep the order confirmation and merchant contact details.

An instruction such as “buy it” is not precise enough by itself. A safe agent needs to know the product, seller, maximum price, shipping method, fees and whether substitutions or recurring billing are permitted.

What changes for merchants?

AI can become a new acquisition channel, but it also moves part of the customer journey away from the merchant’s website. A retailer may gain access to high-intent discovery while receiving less direct control over ranking, attribution, behavioral data and brand presentation.

Merchant readiness checklist

  • Keep price, inventory, variants, shipping, returns and warranty data current.
  • Use consistent product identifiers.
  • Make compatibility and substitute information explicit.
  • Separate objective specifications from marketing claims.
  • Confirm geographic availability in every feed.
  • Test taxes, discounts, shipping rules, bundles, subscriptions and inventory reservations.
  • Ensure AI-originated orders enter the normal order-management and fulfillment workflow.
  • Define which channels may access the catalog and which may offer checkout.

For eligible Shopify merchants, the relevant settings are under Settings > Sales Channels > Agentic Storefronts. Shopify says merchants can manage direct-checkout availability on certain channels, while ChatGPT uses a merchant-site in-app-browser flow without a separate direct-checkout toggle.

What to measure

Track AI-referred sessions, product views, add-to-cart rate, checkout starts, conversion, average order value, returns, cancellations, support contacts, repeat purchases, product-data errors and revenue by AI channel. Traditional last-click reporting may miss the agent’s role if it influences the decision before the shopper reaches the merchant site.

Developer implementation path

  1. Choose the target AI channel and geography.
  2. Select the applicable protocol or integration surface.
  3. Expose product, price, inventory, cart, checkout, payment and order-status capabilities.
  4. Define authentication and customer-consent behavior.
  5. Implement scoped payment authorization.
  6. Add idempotency and duplicate-order protection.
  7. Revalidate tax, shipping, discounts and inventory at checkout.
  8. Return structured errors for out-of-stock items, price changes, address failures, payment declines and timeouts.
  9. Log agent identity, authorization scope, request details and final order status.
  10. Test cancellation, rejection, duplicate requests and human escalation.

Implementation details change. Developers should use the current OpenAI commerce documentation, Stripe documentation and UCP documentation immediately before building or publishing an integration.

The unresolved problems

Wrong recommendations

An agent can optimize for the wrong goal: lowest price instead of value, fastest delivery instead of durability, review volume instead of suitability or technical compatibility instead of real-world usefulness.

Stale data

Prices can change between retrieval and checkout. Inventory can disappear. A variant can be confused with another, and delivery or return terms can be omitted. Final checkout validation remains essential.

  • Show off your good times – Amazon Photos turns your home screen into a digital frame of favorite memories, and adaptive color makes them look great in any light. Invite family and friends to share photos to your Echo Show.

Fraud and identity

Merchants need to distinguish an authorized customer agent from scraping, stolen credentials, compromised accounts and malicious automation. Tokenization and agent identity can reduce risk, but they do not make the ecosystem risk-free.

Returns and disputes

Questions remain when an agent selects the wrong variant or misunderstands a final-sale rule. Current OpenAI and Shopify descriptions generally keep fulfillment, support, returns and refunds with the merchant. Consumers should therefore retain the merchant’s order confirmation and policy information.

Platform dependence

Open standards are intended to improve interoperability, but they do not guarantee that discovery, ranking, attribution, loyalty data or customer access will be evenly distributed. The platform controlling the conversational interface may become the main gateway to purchase.

Should you act now?

Consumers

Use AI for comparison and discovery now, particularly for products with clear specifications. Treat the agent as an assistant, not an unquestionable buyer. Confirm the final transaction and use spending limits or payment controls where available.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Small merchants

Start with accurate product data, clear policies and eligibility checks in your existing commerce platform. Begin with discovery and merchant-site checkout before adding more autonomous transaction permissions.

Enterprise retailers

Assess direct ACP or UCP integrations when custom identity, loyalty, subscriptions, compliance, data residency or order orchestration justify the engineering cost. Compare that control with a managed sidecar or platform distribution model.

Developers and payment teams

Prioritize consent, authentication, idempotency, fraud controls, structured errors, audit logs and post-purchase support—not just the happy-path checkout.

Bottom line

Agentic commerce is already real at the discovery and assisted-purchase layers. AI can interpret a shopping goal, compare products and sometimes carry the transaction into an embedded or merchant checkout. But the claim that an agent can buy anything for anyone is premature.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The practical future is a spectrum: conversational discovery today, increasingly capable authorized transactions next, and broader autonomous purchasing only as product data, payment trust, merchant integration, returns and regulation improve. For shoppers, verify before authorizing. For merchants, accurate structured data and reliable order operations are the foundation—not optional extras.

Product prices and availability are accurate as of the date/time indicated and are subject to change. Any price and availability information displayed on Amazon at the time of purchase will apply.
