Black Friday 2026 falls on November 27, but the strongest campaign plans treat it as a multiweek sales period—not a one-day discount. Adobe forecasts $12.9 billion in U.S. online sales on Black Friday and $47.5 billion across Cyber Week, while projecting that 57.4% of holiday-season online spending will happen on mobile. Those forecasts are planning signals, not guaranteed results for an individual retailer. The 26 strategies below help ecommerce teams decide what to prepare, promote, measure, and follow up on.
What the 2026 Black Friday outlook means for retailers
Adobe’s September 28, 2026 forecast projects $275.1 billion in U.S. online holiday sales from November 1 through December 31, up 6.7% year over year. It forecasts $47.5 billion over Cyber Week, up 7.4%; $12.9 billion on Black Friday, up 9.2%; and $15.1 billion on Cyber Monday, up 6.2%. These are U.S. online-sales forecasts, not completed results or forecasts for every retailer. Adobe’s forecast and methodology.
The forecast also points to several practical priorities: Adobe expects mobile to account for 63% of U.S. online Thanksgiving spending and 57.4% of spending over the full holiday season. It projects AI-driven traffic to U.S. retail sites will rise 130% year over year for the season and 141% on Thanksgiving. Among surveyed consumers who had used AI for online shopping, 77% said they felt more confident about their purchase and 69% said they were less likely to return an AI-assisted purchase; these responses describe surveyed AI users, not all shoppers. Adobe’s 2026 holiday trends.
Adobe forecasts that affiliate and partner channel revenue share will rise 12% and social media share 17%, while paid search share rises 4%. Within affiliate and partner traffic, its forecast assigns 36% to cashback and rewards partners and 22% to influencers and creators. These are Adobe’s channel-share measures, not universal ROI guarantees. The same forecast expects discounts to average 14% in early November, 21% just before Thanksgiving, and 30% during Cyber Week; a retailer should not copy those depths without checking product-level margin and inventory economics.

For context, Adobe reported that U.S. shoppers spent $257.8 billion online during the 2025 holiday season, up 6.8%, with $44.2 billion during Cyber Week. Those are observed 2025 results, separate from the 2026 forecast. Adobe’s 2025 results.
How to choose Black Friday marketing strategies
Do not try to execute all 26 tactics indiscriminately. Prioritize based on six constraints: contribution after discounts and fees, inventory depth, fulfillment capacity, whether the objective is acquisition or retention, audience reach and incremental channel value, and how quickly you can measure and act. A broad discount can move volume quickly but squeeze margin; targeted early access can protect price but reach fewer shoppers. For an optional paper tool to organize deadlines, a retail marketing planner can help, but a spreadsheet or digital calendar works just as well.
Shopify’s suggested seasonal arc is September for foundation building, October for list building and teasers, November for launch and momentum, and December for follow-up and retention. Shopify’s Black Friday promotion timeline.
Prepare the offer and operation
1. Start the campaign calendar early
Work backward from November 27 and assign owners, creative deadlines, inventory checkpoints, and launch dates. Include the full campaign period, not just Black Friday, and make dependencies visible—for example, product feeds must be accurate before ads go live.

Estimate demand by product and channel using the information available to your business. Set reorder thresholds, identify substitutes for likely stockouts, and prepare honest sold-out messaging before a high-demand item disappears.
3. Check site speed and mobile checkout
Test product discovery, promotion-code entry, payment, and order confirmation on common mobile devices. Adobe’s forecasted mobile share makes mobile friction especially important to check, but your own customer and device data should determine where to focus.

4. Protect fulfillment capacity
Confirm warehouse throughput, customer-support coverage, delivery estimates, and shipping cutoff dates before promoting high-volume offers. Make delivery timing visible on product pages and in campaign messages.
5. Choose a margin-safe offer
Compare percentage-off and dollar-off discounts, bundles, gifts with purchase, and free shipping against contribution margin, fees, and inventory needs. A larger discount is not automatically the better offer; decide what the promotion is intended to accomplish and what the business can afford.

Prepare and review product details, availability, shipping information, sale terms, and mobile layout before campaign traffic arrives. Send each ad or message to a page that matches its products and promise.
7. Set a clear promotion policy
State eligibility, start and end times, exclusions, and stock limits where customers can find them. If a promotion is coming, communicate its terms transparently rather than letting shoppers infer them from vague teasers.
Build demand before the weekend
8. Create an early-access list
Invite customers to sign up for a preview or early access, and say plainly what they will receive and when. Do not imply that access guarantees a product will remain in stock.
9. Tease the offer without obscuring its value
In October, share campaign timing and product categories. Reveal the actual offer terms when they are ready, so anticipation does not become confusion about what is discounted or when.

10. Segment email by customer behavior
Separate new subscribers, recent buyers, loyal customers, and lapsed customers where your data and consent allow. Tailor the message to the audience—for example, product education for new subscribers and relevant complements for recent buyers.
11. Use SMS selectively
Save text messages for useful, high-value updates such as a loyalty-access window or a time-sensitive reminder. Follow applicable consent and messaging rules for each audience’s location, and avoid sending texts simply because the calendar is busy.
12. Use quizzes or preference capture
Ask shoppers about budget, needs, or gifting interests, then use their answers to make recommendations more relevant. Keep the questions proportionate to the benefit and explain how responses will be used.
13. Partner with creators who fit the product
Choose creators whose audience and content make sense for the product. Provide accurate product information and offer terms, and set clear expectations for disclosure so creator content does not mislead viewers.

14. Plan affiliate and rewards placements
Evaluate cashback, rewards, publishers, and creators based on audience fit, margin after fees, and whether the placement generates incremental sales. Adobe’s channel forecast does not establish that any particular partnership will be profitable.
15. Use paid search and shopping campaigns with accurate feeds
Keep product titles, prices, availability, promotions, and landing pages consistent. Microsoft Advertising’s 2026 guidance recommends sustained holiday coverage and mobile-first shopping coverage; apply that guidance to the markets and campaign data relevant to your business. 16. Build retargeting audiences before peak week
Where consent and local rules permit, prepare audiences from relevant site or campaign engagement. Set frequency limits and refresh creative so shoppers see useful reminders rather than repeated, stale ads.
17. Prepare useful organic content
Publish gift guides, comparisons, and clear product answers early enough to help shoppers evaluate options. Useful, specific content can support discovery in search and AI-assisted shopping, but visibility in either is not guaranteed.
Convert during Black Friday and Cyber Week
18. Use a staged promotion calendar
Consider early access, Black Friday, Small Business Saturday, and Cyber Monday offers with distinct reasons to return. Use real deadlines and inventory conditions; do not keep extending a countdown that was presented as final.
19. Make best sellers easy to find
Curate a manageable selection of relevant deals and explain who each product suits. A well-organized set of offers makes comparison easier than a crowded page of indistinguishable discounts.
20. Create complementary bundles
Pair products that work together, explain why the combination is useful, and verify the bundle price still protects margin. Make clear what is included so the offer does not create avoidable returns or support questions.
21. Use time-sensitive drops only when operations can support them
A limited-time product drop can create a focused buying moment, but only use one when inventory, site performance, customer support, and fulfillment can handle the demand. State the actual timing and stock conditions.

22. Give customers a useful comparison
Show differences between models, sizes, tiers, or bundles in concrete terms. Help shoppers choose based on features and needs rather than relying on an inflated reference price or a discount percentage alone.
23. Support discovery with social and creator content
Demonstrate products in use, answer common questions, and keep offer terms and availability consistent across social posts, creator content, ads, and product pages. Adobe’s forecast supports treating social and partner channels as planning considerations, not guaranteed winners.
24. Test campaign variants with a decision rule
Where traffic volume permits, change one meaningful variable at a time, such as the message, audience, or landing page. Decide in advance whether success means better contribution, conversion, or another business outcome; clicks alone do not establish profitability.
25. Keep the experience consistent across channels
Synchronize promotion terms, landing pages, inventory, and customer-support responses. If a shopper sees one price or deadline in an ad and another on the site, the inconsistency can undermine the campaign.
Retain customers after the sale
26. Follow up with service and a relevant next step
Confirm orders, share delivery and return information, and request feedback at an appropriate time. Later email or loyalty messages can support a repeat purchase when they are relevant to what the customer bought, rather than treating every buyer as an immediate prospect for another promotion.
When should you start Black Friday marketing?
Start planning in September, use October to build lists and introduce teasers, and use November for launch and campaign momentum. That calendar leaves time to confirm stock, prepare pages, test checkout, and clarify promotion terms before the U.S. Black Friday date of November 27, 2026. Continue into December with post-sale service and retention rather than ending the plan at Cyber Monday.
