Black Friday 2025 has passed, but these 13 ideas show small businesses how to plan promotions around profit, customer fit, fulfillment capacity, and clear terms.

Black Friday 2025 fell on November 28, with Cyber Monday on December 1. Those dates have passed, so this is a practical guide to the 2025 campaign—not a current event calendar. Its central lesson applies to future holiday sales too: choose an offer your business can fulfill profitably, match it to the right audience and channel, and measure it against a goal you set in advance.

Start with a campaign you can afford to fulfill

Before selecting a discount or promotion, define what success means for your business. A campaign might aim to attract new customers, increase average order value, move selected inventory, or encourage existing customers to return. The U.S. Chamber of Commerce recommends setting attainable goals and deciding what products or services to promote, which channels to use, and what type of offer to make. Its Black Friday guidance is a useful planning checklist.

Compare possible offers on more than headline discount size. Account for gross margin after the discount and fulfillment costs, available inventory or staff, the audience you want to reach, channel fit, customer-service demands, and how clearly you can state the terms. An attractive promotion that creates unmanageable demand or loses money per order may not serve the goal you set.

1. Set one measurable goal

Choose a primary outcome before you design the offer. For example, track orders from first-time customers if acquisition is the goal, or compare average order value if you are encouraging larger purchases. A clear measure makes it easier to judge results without mistaking a busy day for a successful campaign.

2. Build an offer around margin and capacity

Choose a discount, bundle, or other incentive that your business can honor while covering product, labor, delivery, and service costs. Amazon’s seller guidance recommends balancing shopper appeal with profit, and the FTC says sale-price advertising must be truthful. Review the offer against your costs and fulfillment limits before promoting it.

For a service business, the equivalent may be a clearly scoped package or a limited number of appointments rather than a blanket price cut. Make eligibility, timing, exclusions, and any quantity limits easy to understand.

3. Give loyal customers early access

Offer existing customers or loyalty members a private preview before the public promotion. A short email with the access window, eligible products, and redemption instructions can reward repeat customers without requiring a different public price. 4. Extend the campaign beyond one day

Instead of relying on a single rush, plan a sequence across the November shopping period: for example, a preview, a public offer, and a clearly timed final reminder. Give each message a distinct purpose and state when the offer starts and ends. Shopify describes this broader approach as a coordinated “Black November” campaign. For 2025, Black Friday was November 28 and Cyber Monday was December 1.

5. Keep social posts consistent and useful

Update seasonal profile images or banners, then use posts to explain the offer, timing, and how customers can participate. Invite customers to tag the business when sharing a purchase or visit, but make the invitation optional and appropriate to the platform. The SBA recommends refreshing social channels for the holiday season.

6. Send segmented email messages

Send relevant messages to distinct groups rather than treating every subscriber alike. Existing customers may need a preview or reminder; people who have shown interest in a category may benefit from product details. Keep the offer terms and dates visible. Shopify discusses email segmentation before and after Black Friday as part of campaign planning.

7. Make mobile shopping straightforward

Test the path from product discovery to checkout on a phone before promoting the sale. Amazon recommends checking navigation, site performance, listings, images, and working links; Shopify also emphasizes preparing the online store for the event. Review the pages customers will actually use, including product details, shipping or pickup information, and checkout.

  • Confirm key links lead to the intended product or offer.
  • Check that product images and descriptions are clear on a small screen.
  • Test navigation and checkout, and make delivery, pickup, and return terms easy to find.

8. Plan inventory and staffing from past results

Use prior sales and orders to estimate demand for promoted products, then consider whether seasonal help is warranted. The SBA recommends reviewing sales history and orders as part of holiday preparation. Amazon also advises sellers to prepare their inventory for Black Friday and Cyber Monday.

Decide in advance what customers should see if an item sells out: remove or update the offer, suggest an available alternative, or explain whether a restock is expected. Do not advertise an offer as broadly available if stock is limited without making the limitation clear.

9. Make the in-store holiday visit welcoming

If your shop has the capacity, consider extended hours, seasonal décor, and clear signs that show customers where to find the promotion. Keep pricing and any exclusions legible at the point of decision. The SBA suggests holiday décor and practical storefront preparation; seasonal window clings are one optional way to decorate a storefront, not a requirement.

10. Host a small event or demonstration

A short product demonstration, service walk-through, or other in-store activity can give customers a reason to visit and help them understand what you offer. The SBA suggests events and refreshments or promotional items as holiday-season tactics. Choose a format your staff can manage without compromising regular service.

11. Partner with a nearby business

Coordinate a local event, cross-referral, or shared promotion with a business whose audience and capacity complement yours. Agree on who handles promotion, customer questions, and any costs before announcing the arrangement. The SBA recommends local small-business partnerships to build visibility.

12. Put gift cards and easy gifting in view

Make gift cards easy to find online and in store, and help shoppers identify products or services that work as gifts. State any relevant redemption terms clearly. The SBA recommends putting gift cards front and center during the holiday shopping season.

13. Review the campaign and customer feedback

After the promotion, compare results with the goal you chose. Record which offers and channels brought the intended customers, where fulfillment or service became difficult, and what customers said. The SBA recommends reviewing holiday activity to inform future planning; Amazon also advises sellers to analyze results after the event.

Keep sale claims clear and truthful

The FTC’s small-business advertising FAQ says, “The same standards for truthfulness apply when a company makes advertising claims about sale prices or products being ‘on sale.’” A reference price, discount, or “lowest price” claim should be substantiated, not invented to make a promotion look stronger. Applicable state and local practices may also matter.

State material conditions—such as dates, eligible items, exclusions, and limited quantities—where customers can see them before purchase. The FTC’s raincheck rule applies specifically to grocers; other advertisers may want similar limited-quantity disclosures to reduce the risk of misleading customers. What holiday spending figures can—and cannot—tell you

Black Friday and Small Business Saturday figures can offer context, but they are not a forecast for an individual business. In its November 25, 2025 release, the SBA cited an estimate of around $22 billion spent at local merchants on Small Business Saturday 2024. The SBA said the estimate came from consumers’ self-reported survey data; it did not represent actual receipts, actual sales, or American Express card-member data. The same release reported that nearly 20% of annual revenue was expected from Small Business Saturday alone by surveyed owners and managers. That online survey covered 500 owners and managers in specified sectors whose businesses had physical locations, and was conducted September 29–October 8, 2025. Neither figure should be treated as a typical result for every small business. Read the SBA’s release and its qualifications.

Shopify reported $11.5 billion in sales processed by its merchants over the 2024 Black Friday-Cyber Monday weekend, up 24% year over year. That is a platform-wide figure, not a forecast or a typical small-business outcome. Shopify’s ecommerce guide also covers its 2025 dates and campaign tactics.

Turn the ideas into a workable plan

  1. Choose the goal: Decide what outcome matters most and how you will measure it.
  2. Select a feasible offer: Check margin, inventory, staffing, service capacity, and the clarity of the terms.
  3. Match tactics to customers: Use email or early access for existing customers, social and local partnerships where those audiences are active, and a mobile-ready online store for ecommerce orders.
  4. Prepare operations: Check stock, staffing, site journeys, storefront signage, and the process for sold-out items or customer questions.
  5. Review outcomes: Compare actual results with the original goal and note what to adjust next time.
