Sam Altman says he has turned to Nikesh Arora for advice for years because candid, practical counsel can be hard to find. Fortune’s October 6, 2026 profile does not disclose the specific questions Altman asks or what decisions followed; it instead describes why Arora’s directness and insistence on preparation make him a trusted sounding board.

Why does Altman seek Arora’s advice?

“I think it’s hard to get direct, actionable advice,” Altman told Fortune. He said people may lack confidence, time, or willingness to risk offending someone. In that account, the value of a trusted adviser is not simply access to an experienced executive; it is the chance of hearing a clear view rather than a softened or evasive one.

Fortune reports that Altman has sought Arora’s advice over a period of years. The profile does not name the hardest questions they discussed, describe a particular exchange, or say that Arora’s counsel led to a specific decision. The headline’s “hardest questions” is a description of the relationship, not a published list of questions.

What makes Arora a blunt adviser?

Fortune traces Arora’s demanding style to his time at Google. He joined months after the company’s IPO and rose to chief business officer under CEO Eric Schmidt. The profile presents that career history as context for his reputation for rigor and candor; it does not offer an independent measure of his management style.

Preparation is part of the conversation

Arora’s expectation is that people come prepared. “If people show up in this room unprepared, they’ll leave the room knowing they were unprepared,” he told Fortune. He also says people can bring him difficult situations, but should not arrive dazed. The implication is straightforward: direct advice works best when the person asking has done enough thinking to explain the problem clearly.

Why does the profile connect his standards to cybersecurity?

Arora leads Palo Alto Networks, and Fortune frames his insistence on care against the stakes of cybersecurity work. He uses examples involving rocket launches and airplane checks to make the point that lapses can have serious consequences. These are rhetorical examples, not accident statistics. As he put it: “In every business we work, there are life-threatening or life-ending things that can happen if people don’t pay attention.”

The profile also places the relationship in an AI-era context: AI has changed the cybersecurity landscape, and the article discusses concerns about rogue agents and future attacks. It does not quantify the likelihood or scale of those threats, so they are context for Arora’s emphasis on diligence rather than a forecast.

What the story establishes—and what it does not

Fortune’s reporting supports a longstanding advice relationship, Altman’s stated reason for valuing direct counsel, and Arora’s emphasis on preparation and rigor. It does not establish the content of their private conversations, reveal an outcome attributable to Arora’s advice, or prove that every executive would benefit from the same approach. The story’s central point is narrower: Altman values a candid adviser, and Arora is presented as someone willing to provide that candor.
