Why Do People Overbid at Auctions? Common Causes and How to Stop

Uncertainty, competition, and past effort can all push bids beyond a sensible limit. Learn how to set a personal ceiling and stop when the total cost reaches it.

People overbid for different reasons: uncertainty can make the winning estimate too optimistic, competition can make beating a rival feel more important than the item, and past effort can make walking away feel like a loss. A useful guardrail is to set a personal maximum before bidding and stop when the full cost reaches it. That will not eliminate every pressure or guarantee a good purchase, but it gives you a rule to follow when the bidding gets emotional.

What counts as overbidding?

There is no single benchmark for an “overbid.” In a private-value auction, people may reasonably value the same item differently because they have different tastes, plans, or uses for it. Paying more than another bidder—or more than a typical market price—does not by itself prove that your bid was irrational.

In a common-value auction, bidders are estimating an underlying value that is largely shared, but they have incomplete or differing information. In that setting, winning at a high price may be a warning that your estimate was unusually optimistic. The distinction matters: a high bid can reflect personal preference, a mistaken estimate, competitive pressure, or more than one of these at once.

Why do people keep bidding?

Uncertainty and the winner’s curse

The winner’s curse is most relevant when bidders are trying to estimate a common value from imperfect signals. Because the winner is selected from the bidders who made the highest offers, the winning estimate may be the most optimistic one. The winner can therefore pay more than the item’s underlying value, even when each bidder made a reasonable estimate based on the information they had. An UCLA Anderson account of experiments on uncertain common values distinguishes uncertainty about the value itself from uncertainty about the chance of realizing value, and reports overbidding in the common-value experiments it discusses.

This is not a label for every expensive purchase or every auction loss. If an item has special value to you, the relevant question may be whether the price is worth that value to you—not whether other bidders would pay the same amount.

Rivalry and competitive arousal

Auction focus can shift from “Is this item worth this price?” to “Can I beat that bidder?” Harvard Business School professor Deepak Malhotra identifies rivalry, an audience, time pressure, and hype as factors that can encourage competitive arousal. His Harvard Business School Working Knowledge interview reports that the research he discusses found a similar propensity to overbid in live and Internet settings, while live overbidders bid larger amounts. That is a finding about the settings studied, not a rule that applies to every auction or bidder.

Past effort and escalation of commitment

Time spent researching, travel to an auction, or bids already placed cannot be recovered by bidding again. Yet that past effort can create pressure to finish the contest or justify what you have invested. The decision that matters now is whether the next bid is worth its additional cost from this point forward. Malhotra describes this kind of escalation as self-justification; experimental work by Heyman, Orhun, and Ariely also examines how opponents and quasi-endowment can affect valuations and contribute to overbidding (HBS Working Knowledge; Journal of Interactive Marketing).

Missed comparisons and the effort of searching

Sometimes a bidder pays more than a comparable fixed-price offer because they overlook it or do not make the comparison. Malmendier and Lee’s 2011 study compared online auction prices with fixed prices for the same items available on the same webpage. In its detailed board-game sample, 42% of auctions exceeded the simultaneous fixed price; in its broader cross-section, 48% did. Those are results from the study’s samples, not estimates for auctions generally. The authors argued limited attention best explained the pattern and reported that 17% of bidders were sufficient to generate the large fraction of auctions with overbidding (American Economic Review, 2011).

The explanation is disputed. Schneider’s 2016 comment argued that search costs could account for the observed behavior without assuming nonstandard preferences or beliefs (American Economic Review, 2016). In practical terms, alternatives may be easy to miss, but finding and comparing them also takes time. Neither explanation establishes that every high auction price reflects irrationality.

How to set a stopping rule before bidding

1. Decide what the item is worth to you

Before bidding begins, work out the maximum you would willingly pay based on your intended use or resale value and the uncertainty in that estimate. In a common-value auction, consider whether your estimate could be unusually optimistic. There is no single formula established by the sources for calculating the right ceiling; the important point is to make the decision before a rival’s bid sets your next target.

2. Count the full acquisition cost

Set your ceiling for the total cost, not just the displayed bid. Where applicable, account for fees, shipping, taxes, repairs, and uncertainty about condition or value. These are budgeting considerations rather than cost categories tested in the cited behavioral studies.

3. Treat the ceiling as a stop rule

When the bid reaches your maximum, stop. Do not raise it simply to beat a rival, and do not treat earlier research, travel, time, or bids as investments that winning must repay. The relevant question is whether the next bid is worth its additional cost now.

4. Create distance from the contest

Where practical, make the decision away from live pressure. Step back before increasing your maximum, and consider whether a visible audience, time limit, or rivalry is changing how much you want the item. This is a sensible response to the pressures described in Malhotra’s interview, not a proven intervention guaranteed to prevent overbidding.

5. Compare alternatives when it is worth the effort

Check comparable prices and available alternatives before bidding if the likely benefit justifies the search time. The comparison may reveal a better fixed-price option; it may also take enough effort that searching further is not worthwhile. The 2011 study and 2016 comment show why both missed comparisons and the cost of finding them matter.

When walking away is the better decision

Stop when the next bid exceeds your pre-set ceiling, when you cannot make a credible estimate of value within your budget, or when you realize that beating someone has become the main attraction. Losing an auction can be disappointing, but it does not make the money already spent on research or travel a reason to spend more. No single personal tactic is established as a guaranteed fix; a pre-set maximum is best understood as practical decision hygiene, not a tested cure.
