What to Evaluate Before Buying an Identity Security Add-On

A practical buying checklist for testing identity coverage, risk-based controls, MFA, licensing, integrations, and rollout safety before procurement.

Before buying an identity security add-on, check that it covers the people, workloads, applications, and access paths you need to protect; verify its risk signals, responses, MFA and recovery options; and confirm the licenses and integrations required in your environment. Then test it with a limited group in monitoring or report-only mode before enforcing policies. A feature list is a starting point—not proof that a product will detect threats reliably in your tenant.

Start with the identities and access paths you need to protect

Define the scope before comparing products. List employees, contractors, customers, privileged users, service accounts, service principals, and other non-human identities, along with the applications and authentication flows they use. An add-on that protects only workforce logins may leave important workloads or customer access outside its reach.

Identity type matters technically as well as commercially. Microsoft cautions that Conditional Access policies scoped to users do not block calls made by service principals; workload-identity policies are used for service principals. Map the estate before the demo

  • Record identity providers, tenants, authentication flows, privileged roles, applications, and existing MFA methods.
  • Identify service accounts, service principals, and other non-human identities separately from people.
  • Note which endpoint, device, network, and security tools provide context that a product may need.
  • Mark access paths that must remain available during an incident, including emergency administrator access.

Compare the signals a product uses and what it can do about them

Ask vendors to map each advertised detection to its source signal, supported identity types, prerequisites, response action, audit trail, and known limitation. A label such as “risk-based” or “continuous protection” is not enough to establish what data is evaluated or how quickly a control acts.

Responses can differ materially. Microsoft describes risk-based policies that can require MFA, block access, or require a secure password change. Okta describes ongoing assessment of user and session context, with responses such as an on-demand MFA challenge or session termination. These are vendor-described examples, not independent comparative findings; verify availability in the proposed plan and your tenant. Questions to put to each vendor

  • Which signals are evaluated, and where do they come from?
  • Which identities, applications, and access methods are in scope—and which are excluded?
  • What action can the product take, and can your team control or approve that action?
  • What is the expected detection-to-action path, and what events are recorded for investigation?
  • What happens when a source signal, integration, or vendor service is unavailable?

Evaluate MFA strength, recovery, and user impact

Consider both the strength of the authentication method and whether users can enroll and recover access safely. CISA advises: “Businesses should aim to use a phishing-resistant MFA method.” It identifies physical security keys among its strongest listed options. If considering a FIDO security key, confirm compatibility with your identity provider, enrollment support, and how users can recover access if a key is lost. CISA, Require Multifactor Authentication

Plan for lost or replaced devices, fallback methods, accessible enrollment, and users who cannot complete the standard process. Microsoft recommends enrolling users in MFA before risk-based self-remediation is needed. Confirm prerequisites, integrations, and total cost

Check the bill of materials against the actual tenant and contract—not just a product-page feature list. Verify license tier, required add-ons, minimum commitments, support level, data retention, and regional constraints. Confirm that the tool works with your identity provider, MFA methods, endpoint and security tools, and SIEM, and establish who will own integration and ongoing operations.

Microsoft’s Entra ID Protection deployment plan, for example, specifies an Entra ID P2 tenant or trial prerequisite and says some detections require Microsoft 365 E5 or Enterprise Mobility + Security E5. Those are Microsoft-specific requirements, not general requirements for identity security products; check the current proposed licensing and documentation with each vendor. Build a comparable shortlist

Pilot safely and define what success means

Use a controlled pilot to test how the proposed policies and integrations behave in your environment. Review existing alerts and establish baseline false-positive and help-desk rates before changing enforcement. Microsoft recommends staged planning that includes report-only evaluation, account exclusions, MFA registration, and continued monitoring. Microsoft Entra ID Protection deployment guidance

  1. Review current risk reports and alerts; record baseline false positives and support demand.
  2. Select a limited test group and configure report-only mode or the product’s equivalent before enforcing controls.
  3. Test emergency administrator access, service accounts, user recovery, and incident-response procedures.
  4. Measure detection-to-action time, risky sessions blocked or challenged, false positives, enrollment completion, support tickets, and policy bypasses using your own pilot data.
  5. Assign owners for alert review, exception expiry, quarterly access review, and policy changes; define rollback steps before broad deployment.

Use the pilot to verify integrations and policy behavior, not to infer results from vendor-wide performance claims. Agree on measurable acceptance criteria before purchase, and make sure the team has a practical investigation and exception-handling workflow.

Use a purchase decision that reflects operational fit

A suitable add-on is one whose coverage matches your identity estate, whose signals and responses are understandable and testable, and whose MFA, recovery, licensing, and integrations fit the organization. If a vendor cannot map a detection to its signal source and supported identities—or cannot support a safe pilot—treat that uncertainty as a procurement risk rather than assuming the feature label guarantees protection.
