The role usually combines agile expertise with coaching, teaching, facilitation, mentoring, and change support. Some organizations hire a dedicated Agile Coach. Others expect Scrum Masters, team leads, or other practitioners to use the same skills without that title. Coaching is not a fix on its own, and no framework, job title, or credential guarantees that a change will succeed.
What an agile coach does
Scrum.org describes agile coaching as a collection of skills and techniques that serve people, teams, and organizations in becoming more agile. It places the work on a foundation of Lean, Agile, Scrum, and related methods, and combines several stances rather than one fixed method. Scrum Alliance describes agile coaches as change agents who provide training, mentorship, and guidance.
In practice, that can mean helping a team examine how it works and decide what to change, helping leaders understand what new practices require of them, facilitating collaboration between groups that do not normally coordinate, and adapting agile practices so they fit the organization’s goals and constraints rather than copying a textbook model.
Coaching, teaching, facilitation, and mentoring are different stances
The word “coach” is used in two ways. In the broad sense, a practitioner may advise, teach, lead, facilitate, or mentor. In the narrower sense of coaching as a discipline, the practitioner helps a person or team clarify its own goals and options instead of prescribing a solution. Scrum.org draws this line directly: mentorship involves sharing experience and advice, while coaching is more neutral about how the person being coached reaches their goals.

The Scrum.org “What Is Coaching?” page states: “Strictly speaking, coaches take a neutral stance with regard to how the person being coached achieves their goals; they do not share their experience, advice and opinions.” When a job description says “agile coach,” it is worth asking which of the following stances the role actually emphasizes.
Coaching
Helping a person or team think through its goals, options, and obstacles, without supplying the answer.
Teaching
Training people in agile principles, practices, and tools. Scrum Alliance lists training among the core activities of the role.
Facilitation
Running meetings, workshops, and conversations so that a group can collaborate and reach decisions.

Mentoring
Sharing experience and advice drawn from the mentor’s own practice. This is the stance Scrum.org contrasts with coaching.

Beyond a single team: organizational change
An agile coach may work well beyond one team. Typical organization-level work includes aligning team activity with organizational goals, facilitating culture change across several teams, communicating a transition plan, surfacing impediments that teams cannot remove themselves, and helping leadership and delivery teams learn together.
PMI’s Disciplined Agile material describes the coach as an interface among leadership, a transition team, and the teams going through the change. A 2020 interview study, The Agile Coach Role: Coaching for Agile Performance Impact, interviewed 19 coaches from ten companies. Its participants worked at both team and organizational levels, and the authors argued that coaches need authority to implement the changes an organization requires. That is interview research rather than a controlled study, so it shows how practitioners describe their role. It does not prove that every organization needs a dedicated coach, or that coaching by itself produces transformation.
Conditions that shape a coach’s influence
- Leadership participation: leaders who take part in the change, not only sponsor it.
- Clarity about the change: a shared understanding of what the organization is trying to achieve.
- Permission to surface obstacles: people can name structural problems without penalty.
- Room to adapt practices: the freedom to fit methods to the situation.
A coach should not be expected to solve structural problems alone, or to make teams “agile” by enforcing ceremonies. Those expectations describe a common failure mode, not the role.
Agile coach or Scrum Master?
The two titles overlap heavily. The difference is usually one of scope rather than a strict boundary between two standardized professions.

Scrum.org adds an important qualification: agile coaching skills are not exclusive to people who hold the Agile Coach title. A Scrum Master who coaches a team is applying the same skills, usually at a smaller scale.

Skills that matter in the role
The capabilities most often cited across the sources fall into several groups:
- Working knowledge of agile principles and practices
- Listening and asking good questions
- Coaching, mentoring, facilitation, and teaching
- Understanding of adult learning
- Handling conflict
- Reading organizational dynamics
- Change management and continuous improvement
- Connecting daily work to business value
PMI’s Disciplined Agile competency material lists value definition, Scrum and Kanban, transition management, assessments, organizational dynamics, risk, and training as relevant areas. A 2020 interview study also identified empathy, people orientation, listening, diplomacy, and persistence as valuable personal traits. Most of these are learned through practice, which is why the career path matters.

No. Scrum Alliance states that certification is not required to become an agile coach, although employers may consider credentials when hiring. Its typical development path begins with foundational agile knowledge and practical experience in a role such as Scrum Master, Product Owner, or agile team member. Mentorship, training, and then coaching experience follow.
Credentials are common among practitioners. In Scrum Alliance’s State of Agile Coaching Survey 2022, 98% of the 2,130 respondents from 82 countries reported holding one or more agile certifications. That figure describes a self-selected group of survey respondents, not the field as a whole.

- Experience required before you can enroll or be certified
- Total cost, including renewal or prerequisites
- How widely employers recognize it
Scrum Alliance describes agile coaching microcredentials alongside its other offerings. Current prices, enrollment terms, and course details change, so check them directly with the provider.
Pay and career figures
The Scrum Alliance 2022 survey reported that the majority of its respondents earned annual income between US$50,000 and US$200,000. That range describes the survey respondents only. It is not a current or universal salary range for agile coaches, and the sources cited here do not break it down by country, employer, or experience level. For personal planning, treat it as one self-reported snapshot from 2022 and check current job postings in your own market.
How to evaluate a coaching role
Whether you are hiring for the role, applying for it, or deciding whether a job posting describes what you want, five questions help separate the realistic scope from the title:
- Stance: Does the role mainly coach, teach, facilitate, mentor, or provide operational team support?
- Scope: Is the work limited to one team, spread across several teams, or organization-wide?
- Authority: Does the person have access to leadership and the power to implement the changes they are expected to drive?
- Accountability: What outcomes will be expected, and who measures them?
- Structure: Is this a dedicated position, or a set of responsibilities distributed among existing practitioners?
No universal staffing ratio is established by the sources used here, so the right answer depends on the organization’s size, its change goals, and how many teams are moving at once.

Scrum.org names Lyssa Adkins’s Coaching Agile Teams as an early book on agile coaching. It is useful background, but not a prerequisite for the role. Confirm the current edition and publisher before buying.

The official Scrum Guide download page identified the November 2020 English edition as the current official version when it was checked in October 2026. The Scrum Alliance survey figures are 2022 results and should be read as a historical snapshot. Training catalogs, credential details, and pricing change over time, so verify those before making a decision.
