The Rise and Reinvention of Sony: What the “Fall” Really Meant

Sony’s story is not a simple collapse: the company’s consumer-electronics businesses struggled, while music, film and games reshaped its portfolio.

Sony did not simply rise, collapse and disappear. Founded in postwar Japan as a small electronics maker, it became known for products including the transistor radio, Trinitron television and Walkman, then built major businesses in music, film and games. Its most visible retreat came in particular hardware businesses: Sony recorded heavy losses in consumer products, restructured its television operations and transferred its VAIO PC business in 2014. The company that emerged was more entertainment-led, while retaining substantial technology businesses.

How did a small Japanese company become a global name?

Sony’s predecessor, Tokyo Tsushin Kogyo K.K., was established in Tokyo in 1946 by Masaru Ibuka and Akio Morita. Sony’s official history says the company began with about 20 employees and capital of 190,000 yen. Ibuka’s stated ambition was to establish a factory built on “a spirit of freedom and open mindedness” that would contribute to Japanese culture through technology.

The early story was one of making and improving products in a country rebuilding after the Second World War. Sony’s corporate timeline records the G-Type magnetic tape recorder in 1950, which it describes as Japan’s first tape recorder, and the TR-55 transistor radio in 1955, described as Japan’s first transistor radio. In 1958, Tokyo Tsushin Kogyo changed its name to Sony Corporation. Sony Corporation of America followed in 1960, giving the company a foothold in the United States.

These milestones show how Sony built a recognizable identity around electronics and engineering. They do not, on their own, explain the company’s later growth or prove that any single product made it successful.

Which products made Sony famous?

Sony’s product history spans different categories and consumer habits. Its Trinitron color television arrived in 1968; the Walkman portable cassette player in 1979; the CDP-101 CD player in 1982; and the first PlayStation launched in Japan in 1994. The company’s timeline also identifies the D-50, released in 1984, as the world’s first portable CD player, and records the launch of MiniDisc in 1992.

The Walkman was especially important as a change in how a product was used: it made private, portable listening a mainstream consumer proposition. Sony’s 80th-anniversary history describes the Walkman as giving birth to a new market. That is the company’s retrospective framing, not an independent measurement of market size or share. Sony’s record of format launches likewise should not be mistaken for proof that every format won its competition.

How did music, movies and games change Sony?

Sony’s move into entertainment was not a sudden pivot after its hardware businesses weakened. It began building that portfolio decades earlier. In 1968, it established CBS/Sony Records as a joint venture with CBS. It acquired CBS Records in 1988 and Columbia Pictures Entertainment in 1989. The music business was renamed Sony Music Entertainment in 1991, and Columbia’s business became Sony Pictures Entertainment that year.

PlayStation added another business with its 1994 Japan launch. It gave Sony a place in the video-game industry alongside its music and film operations, and the company’s later corporate history identifies Sony Computer Entertainment as the predecessor of Sony Interactive Entertainment. Together, these steps show diversification unfolding over time: partnerships, acquisitions and a new games business, rather than one moment when Sony suddenly combined “content and hardware.”

The strategic significance is that Sony could participate in both making technology and owning or distributing entertainment. That mix later became more central to its stated direction, but the sources do not establish that it was a single, automatic solution to the company’s hardware difficulties.

Why did Sony fall behind?

The phrase “Sony’s fall” is too broad if it suggests that the entire company failed. The clearest evidence is narrower: Sony’s consumer-products businesses faced falling sales and operating losses, while television and PC operations became targets for restructuring. Sony’s FY2012 Annual Report describes lower LCD-TV unit sales and prices, a contracting Japanese market and worsening conditions in Europe and North America. It also discusses pressure in PCs, digital imaging and PlayStation hardware.

For FY2012, Sony reported sales of ¥3,136.8 billion and an operating loss of ¥229.8 billion for its Consumer Products & Services segment. Sales were down 18.5% year on year. The segment included televisions, home audio and video, imaging, personal and mobile products, and games, so its loss should not be read as a television-only result.

These records support a story of market and price pressure in specific electronics businesses, followed by management’s restructuring response. They do not establish a single definitive cause for Sony’s wider competitive setbacks. In particular, the figures do not prove that one competitor, executive decision or failed attempt at combining media and hardware explains the whole period.

What happened to Sony’s TV business?

Sony’s television operation was a prominent part of its hardware difficulties, but its TV losses are separate figures from the broader Consumer Products & Services segment result. In a February 6, 2014 announcement, Sony said its television business had losses of ¥147.5 billion in FY2011 and ¥69.6 billion in FY2012. The announcement also forecast a loss of approximately ¥25 billion for FY2013; that was a forecast made in 2014, not a final audited result established here.

In the same announcement, Sony said it would further reform the TV business after concluding that its goal of returning the PC and TV businesses to profitability would not be achieved within FY2013. The company planned to restructure television operations. These were business changes intended to address losses, not evidence that Sony had left televisions altogether.

Why did Sony sell VAIO?

In February 2014, Sony announced that it would transfer its PC business to a new company established by Japan Industrial Partners (JIP). The company said it had decided to concentrate its mobile-product lineup on smartphones and tablets and described the transfer as the optimal solution. That was Sony’s contemporaneous rationale, not an independent assessment of every factor behind the decision.

The VAIO transfer marked a major retreat from PCs for Sony. It belonged to the same reform package as television restructuring, but the two moves were distinct: Sony transferred the PC business and reorganized its TV operations. The available figures and announcement document the financial strain and the chosen response; they do not provide a single, definitive explanation for all of Sony’s hardware setbacks.

What is Sony now: an electronics company or an entertainment company?

Sony’s 2025 Corporate Report describes a group whose business mix is increasingly shaped by entertainment. The report says Sony’s three entertainment businesses accounted for over 60% of consolidated Sony Group sales in FY2024. This is a Sony-reported share for that fiscal year, not a figure for every later reporting period.

In the same report, President and CEO Hiroki Totoki attributes the portfolio’s transformation in part to investment in content, music catalogs and anime, and to efforts to extend intellectual property across business segments. Sony calls its long-term direction the Creative Entertainment Vision, centered on creating, cultivating and extending intellectual property and connecting its businesses. That is the company’s stated strategy and interpretation of its development.

The shift does not mean Sony’s electronics and technology disappeared. Sony continues to position itself as a group combining entertainment with technology and imaging businesses. The more accurate story is a change in emphasis: from an identity strongly associated with consumer electronics toward a portfolio in which entertainment accounts for a large share of sales, while technology remains part of the foundation.
