The Reverse Pitch: How Companies Enlist Startups to Solve Business Problems

A reverse pitch reverses the usual startup pitch: a company names a problem, startups develop responses, and the organization decides whether to test or pursue them.

A reverse pitch turns the usual startup pitch around: an established organization presents a specific business problem, startups propose technology solutions, and the organization assesses the ideas before deciding whether to pursue a partnership, pilot, or nothing further. It can make startup engagement more focused, but a promising prototype is not proof that a solution will work in production.

What is a reverse pitch?

In the startup-engagement format described in a 2019 CIO feature, the company—not the startup—starts by laying out a real business challenge. Startups then develop responses, often as prototypes or proofs of concept. The company reviews the work and decides whether a solution merits a partnership or a next-stage test.

The term is also used for other formats. A 2020 Projeto Draft explainer describes events where businesses or investors present to startup audiences, sometimes in timed talks with questions, and occasions when company leaders pitch their own businesses to founders. Those uses share the reversal of the usual pitch dynamic, but this article focuses on the challenge-led process: the organization defines a problem and startups respond.

How does the process work?

  1. Define a real need. The organization describes a business challenge clearly enough for startups to understand the desired outcome.
  2. Invite relevant startups. Participants decide whether their technology and expertise could address that challenge.
  3. Develop responses. Depending on the program, startups submit ideas or build prototypes over a set period.
  4. Evaluate the work. The organization assesses whether a response addresses the need, is feasible, and fits its goals.
  5. Choose what happens next. A proof of concept may lead to a pilot or partnership; it may also be declined. Any move toward production requires further work.

The format is intended to connect outside innovation to a defined business need rather than invite ideas without a clear target. That focus does not establish that the result will be useful to customers, integrate with existing operations, or reach production.

What makes a challenge worth answering?

A good challenge is specific enough to guide a response but leaves room for a startup to bring a fresh approach. The cases in the CIO feature suggest four useful evaluation tests:

  • Problem relevance: Does the proposal address the business need the organization actually described?
  • Customer utility: Would it improve an experience or outcome for customers, patients, or other intended users?
  • Feasibility: Can the solution plausibly be brought to life, not just demonstrated as a prototype?
  • Strategic fit: Does it align with the organization’s priorities and provide a credible reason to work together?

In health care, Highmark Health also emphasized human-centered design: a solution should account for the people navigating care, not only the technology involved.

How Aflac used the approach in 2019

In the 2019 CIO account, supplemental insurer Aflac worked with Plug and Play on a Silicon Valley reverse-pitch effort. Aflac invited 30 startups in March and had selected five by May. Their challenge areas included speeding up claims payments, improving the customer shopping experience, and working more closely with hospitals.

The selected startups then spent six weeks developing solutions. When the feature was published, Aflac was vetting proofs of concept. If those were approved, its Hatch innovation lab would work with startups on pilots; production versions would then be developed by IT. The article described those as conditional next steps, not completed outcomes.

Keith Farley, who led Aflac’s innovation work at the time, said a solution had to address the business need and be capable of being brought to life. He also described experimentation as worthwhile when it establishes whether an idea works: “A failure is just as acceptable as a win as long as we figure out whether it work or not.”

What the Pittsburgh challenges covered

The same 2019 feature described the first Pittsburgh Reverse Pitch & Innovation Challenge, hosted by Carnegie Mellon University’s Corporate Startup Lab and sponsored by InnovationWorks. Bayer, Bosch, Phillips, Highmark Health, and Rio Tinto participated. More than 200 local startups and entrepreneurs attended the kickoff, and the challenges drew on areas including life sciences, machine learning, and artificial intelligence. Attendance showed interest in the event, not whether its challenges produced successful products; the feature said the event’s success remained to be seen.

Bosch SAST: retail analytics

Bosch startup SAST sought analytics software to help retailers understand customer behavior, improve product placement, and redeploy staff. Potential applications included identifying which shelves attracted attention and detecting checkout queues. SAST’s broader ambition was an operating system on which third-party developers could build and run retail apps.

Bayer: patient experience

Bayer G4A published challenges aimed at improving patient experiences in radiology, oncology, cardiovascular health, and women’s health. The challenges remained open for two months; Bayer then reviewed submissions internally for solution quality and fit with potential partnerships. Priscilla Beal, then global head of the digital health ecosystem and engagement for Bayer G4A, described startup engagement as important to forming strategic partnerships.

Highmark Health: care and clinical work

Highmark Health sought point-of-care solutions to help patients and companions navigate hospital visits, use data to personalize care, and make clinicians’ processes more efficient. It welcomed startups from outside health care and emphasized human-centered design. Sarah Ahmad, then the organization’s senior vice president of innovation and transformation strategy, captured the desired balance: “We have to be high tech and high touch.”

What a reverse pitch can—and cannot—tell you

A challenge-led process can help a company compare startup responses against a concrete need and can give startups a clearer target than a general invitation to innovate. But a pitch, prototype, or proof of concept is an early filter, not evidence of lasting commercial value. The CIO examples document selection and development steps, but they do not establish a general success rate, return on investment, or advantage over other innovation formats.

When judging a program, look beyond the event itself. Ask who defines the problem, how narrowly it is framed, whether a prototype is expected, what access startups get to customers or company data, how responses will be assessed, and whether there is a practical route from proof of concept to pilot and production. Reverse pitches may be more targeted than broad innovation activities, but the available account does not show they are universally more effective.
