The practical direction is a governed network: ERP remains the authoritative place for transactions and controls, while AI agents interpret context, coordinate steps and—within explicit limits—act across systems. For organizations weighing modernization, the key question is not whether to make ERP autonomous. It is which tasks an agent can safely handle, what it must never do, and how to prove the outcome.
What agentic ERP means—and what it does not
Traditional ERP records transactions, enforces workflows and applies business rules. AI assistance adds capabilities such as searching, summarizing, drafting or recommending. An agent goes further: it pursues a defined goal through multiple steps, uses approved tools or APIs, tracks task state and responds to exceptions. Its authority should be bounded by permissions, policies, approval thresholds and monitoring.
A chatbot that answers questions is not automatically an agent. A credible agentic workflow combines several capabilities: goal-directed behavior, planning, tool use, event-triggered execution, permission-aware actions, exception handling and an auditable record.

Why the ERP model is changing
ERP suites centralize essential business records, but they are often difficult to change quickly. Long upgrade cycles, expensive customizations, tightly coupled modules and brittle point-to-point integrations can make new workflows costly. Business data may also sit outside ERP—in email, spreadsheets, contracts, specialist applications or operational systems—while approvals still depend on manual coordination.
That does not make centralized ERP obsolete. A well-governed core can provide authoritative master data, transaction integrity, financial controls, segregation of duties, tax logic and audit trails. The more useful shift is to stop expecting one suite to contain every user experience, analytic model, automation and AI capability.
Keep records, intelligence and action distinct
A robust design separates three roles:
- System of record: Holds authoritative facts such as invoices, purchase orders, inventory balances, payroll records and journal entries.
- System of intelligence: Interprets data, forecasts outcomes, detects anomalies and recommends decisions.
- System of action: Coordinates or performs work, such as requesting quotes, reconciling accounts, changing a purchase order or escalating a supply-chain exception.
An agent should not become an ungoverned source of truth. It should retrieve business context and use approved ERP services or APIs, then write authorized outcomes back to the system of record. Direct database-write access bypasses the very business logic and controls the ERP is meant to preserve.
Where agents may help first
The strongest early candidates tend to be high-volume processes with clear rules, many exceptions and measurable outcomes. Human judgment remains important where the consequence of an error is high.

Agents can help match invoices, prioritize collections, analyze cash flow, coordinate close tasks, investigate variances, check expense policies and route purchase-order exceptions. Microsoft lists an Account Reconciliation Agent for Dynamics 365 Finance as a preview capability and says agents require Copilot Credits; availability should be checked before planning a production workflow. Procurement
An agent might monitor requisitions, identify preferred suppliers, draft requests for quotation, compare bids, check contract terms and route a purchase for approval. It should not treat a supplier email or bid document as authorization to place an order.
Supply chain
Agents can compare demand, inventory and supplier signals, flag projected shortages, simulate fulfillment options, recommend transfers and escalate exceptions. Low-risk replenishment may be suitable for bounded execution if value limits, service-level constraints and approval rules are explicit.
Human resources
Policy answers and onboarding coordination are more suitable starting points than employment decisions. Hiring, pay and other consequential decisions affect people and may be legally sensitive; they require heightened review, documentation and jurisdiction-specific legal assessment.

Connecting ERP data to manufacturing execution, maintenance and sensor data could help identify bottlenecks, coordinate material availability or propose a schedule change. Creating a maintenance work order is different from authorizing a safety-critical intervention; the approval boundary must reflect that difference.

Agents need more than a language model connected to a database. A practical architecture includes:

- Business-object and API layer: Approved tools that expose supported actions and business logic rather than unrestricted database access.
- Semantic and knowledge layer: Shared definitions for suppliers, products, contracts, cost centers, metrics and policies.
- Agent runtime: Planning, tool selection, task state, retries and any multi-agent handoffs.
- Identity and policy layer: Least-privilege access, segregation of duties, approval thresholds and data entitlements.
- Human review: Required approval for high-value, irreversible, regulated or externally visible actions.
- Observability and audit: Records of inputs, retrieved data, tool calls, decisions, approvals, outcomes and exceptions.
- Evaluation: Tests for accuracy, authorization, policy compliance, latency, cost and business results.
Microsoft says its Dynamics 365 ERP Model Context Protocol (MCP) server is being developed to expose ERP business logic and actions to agents, and describes related ERP and analytics MCP updates as previews in its Ignite 2025 announcements. Its technical documentation also describes costs for both orchestration and MCP tool execution. These are vendor-specific capabilities, not evidence that MCP is a universal ERP standard or that every workflow is production-ready. Composability can extend ERP, but it adds governance work
A composable approach keeps stable transaction functions in ERP while adding specialist planning, procurement, analytics or agent services around them. It can let an organization change a model without rewriting the ERP, test a new workflow in one function, or replace a component without a full-suite migration. It may reduce dependence on a monolithic upgrade cycle; it does not eliminate vendor dependence or integration complexity.
Each additional service raises practical questions about data ownership, master-data synchronization, identity propagation, service-level agreements, version compatibility, monitoring and accountability when something fails. Composability is a design choice that requires architecture discipline, not a synonym for “no lock-in.”
Data readiness is a prerequisite
An agent can act quickly on bad data. Duplicate suppliers, stale inventory, inconsistent product identifiers, missing units of measure, undocumented custom fields and conflicting metric definitions can all produce plausible but wrong results. Contracts, invoices and supplier messages add unstructured content that may be incomplete or adversarial.
- Is there one authoritative definition for each critical business object?
- Can the agent retrieve current system state rather than a stale export?
- Are relationships between records explicit and reliable?
- Are relevant policies machine-readable and current?
- Do permissions match the business process, including sensitive fields and records?
- Can each action be traced to its inputs, rules, approval and outcome?
If these answers are unclear, begin with data and process remediation or a read-only use case rather than granting write access.

Control the risks before expanding autonomy
Agentic workflows create familiar AI risks and ERP-specific failure modes:
- False reasoning: An agent may present a plausible but incorrect explanation. Ground answers in authoritative records and validate before action.
- Excessive permissions: Reading an invoice should not imply authority to approve payment. Separate read and write credentials and enforce least privilege.
- Prompt injection: Emails, documents and supplier content may contain instructions aimed at manipulating an agent. Treat external content as untrusted data, not as policy.
- Cascading errors: A wrong supplier, quantity or date can spread across purchasing, inventory, production and finance. Validate state at every transaction boundary.
- Policy violations and automation bias: An agent may optimize for speed or cost while breaking contract or approval rules; employees may approve a confident recommendation without reviewing it.
- Data leakage: A cross-functional agent could expose payroll, pricing, customer or supplier information beyond a user’s entitlement.
- Changing behavior: Model, prompt, tool-schema or vendor-policy changes may alter outcomes. Keep regression tests and control production configuration changes.
- Retries and duplicates: A failed payment or purchase attempt may be repeated. Use idempotency controls and check transaction state before retrying.
- Weak human approval: An approve button alone invites rubber-stamping. Show affected records, supporting evidence, policy checks and expected consequences.
For processes spanning legal entities or jurisdictions, validate tax, currency, delegation and data-residency requirements separately. Keep a human in control when the process is low-volume but high-consequence or the agent cannot explain a recommendation reliably.
Roll out in stages, with a defined boundary for every use case
- Observe: Start with read-only search, explanations, reporting or exception triage.
- Recommend: Let the agent propose a transaction, but require human approval for every action.
- Execute bounded actions: Allow low-risk work inside explicit limits—for example, sending an internal reminder, routing an exception, creating a draft or updating a nonfinancial field.
- Coordinate: Add cross-system handoffs only when task state, ownership, retries and escalation paths are reliable.
- Optimize: Use outcomes and exception patterns to improve policies, but do not allow an agent to rewrite its own permissions or controls.
For each use case, document its objective, permitted tools, prohibited actions, data sources, approval thresholds, escalation route, timeout and retry behavior, rollback procedure, accountable owner and success measure.

Do not use a general “AI productivity” claim as the business case. Measure the workflow being changed: cycle time, touchless-processing rate, exception rate, first-pass match rate, close duration, forecast error, inventory turns, stockouts, working-capital impact, adoption, override rate, escalation rate and cost per completed task. Track unauthorized-action attempts as a control measure, not as a productivity target.
Cost extends beyond the ERP subscription. Include model inference, orchestration, tool calls, data processing, integration, implementation, testing, observability, human review and exception handling. Microsoft’s documentation separates orchestration and MCP execution costs; SAP’s premium AI model uses AI Units or package-based pricing. Model consumption against expected task volumes before enabling broad use.

For a dated pricing example, Microsoft’s US Finance page displays list prices of $210 per user per month for Dynamics 365 Finance and $300 for Finance Premium, paid yearly; it says prices vary by country, currency and region. The same page says Finance Premium includes 1,000 Copilot Credits per user per month, with additional credits available through prepaid or pay-as-you-go options. SAP says Joule Base is included in standard SAP Cloud subscriptions, while premium capabilities use SAP AI Units or package pricing. AI Units are purchased annually and unused units expire after 12 months; premium packages are quote-based. Thus, “included AI” does not mean unlimited access to every agent. SAP describes Joule Agents as able to select tools, other agents and third-party applications for multi-step work, grounded by SAP Knowledge Graph and SAP Business Data Cloud; that product description is not a guarantee of a particular deployment outcome.
Choose an approach that fits the existing estate

For platform selection, evaluate API and event coverage, business-object semantics, permission fidelity, approvals, audit and replay, model portability, non-ERP integration, data residency, pricing predictability, sandbox testing, feature availability, partner capacity and rollback. Confirm whether each capability is generally available, a preview, a pilot or only on a roadmap.
Vendor examples illustrate different commercial models, not a universal ranking. SAP emphasizes Joule within its cloud environment. Microsoft is developing Dynamics 365 ERP MCP and has documented its preview status and related credit or execution costs. The named “Reimagining ERP for the Agentic AI Era” executive brief was published January 20, 2026 as custom content sponsored by Rimini Street, not as work by MIT Technology Review’s editorial staff; its modernization framing and performance figures should be read with that sponsorship context. The brief cites gains of about 30% in user satisfaction, 25% in productivity, up to 45% in processing-time savings and 60% in decision accuracy, but the available coverage does not establish a methodology that makes these general industry benchmarks. Make the decision by workflow, not by slogan
Keep the ERP as the controlled transaction core. Add assistance where people need faster access to information; use bounded agents where the process is repeatable, data is dependable and actions can be constrained; consider a broader orchestration layer when work crosses vendors. Replace the core only when the ERP itself is the limiting business problem and the organization can justify the migration risk.
A successful demonstration is not an operating model. Production must handle incomplete records, conflicting sources, outages, retries, policy changes, human disagreement and audit requirements. The strongest modernization plan begins with one measurable process, explicit permissions and a reliable rollback—not with a promise of fully autonomous ERP.
