Nonverbal Communication in the Workplace: What It Is and How to Use It

Nonverbal communication at work includes expression, gaze, posture, appearance and vocal delivery. Learn how cues shape impressions—and why they are not a universal code.

Nonverbal communication at work includes more than body language: facial expression, gaze, posture, movement, appearance, interpersonal distance and vocal delivery can all shape how an interaction is perceived. These cues can influence impressions, especially in job interviews and supervisor–employee interactions, but they are not a universal code. No single gesture proves honesty, confidence, competence or intent, and what seems appropriate can vary by person and context.

What counts as nonverbal communication at work?

Nonverbal communication is information conveyed alongside or apart from words. A 2024 study of job interviews groups cues into static characteristics such as appearance, voice, body behaviors such as gestures, touch and interpersonal distance, and facial expression. In everyday work, the same broad categories can affect how people experience a conversation, although the evidence summarized here is strongest for interviews and supervisor behavior.

  • Face and gaze: facial expression, where someone looks, and changes in expression.
  • Body and space: posture, gestures, movement, touch and distance between people.
  • Appearance: visible presentation, which can influence first impressions but is not a measure of job ability.
  • Voice: vocal delivery, including qualities such as fluency and composure.

These signals work in combination with spoken content and the circumstances of an interaction. They should be understood as cues that may affect impressions, not as a reliable code for decoding another person.

How can nonverbal cues affect workplace impressions?

In job interviews

A meta-analysis of 63 studies involving 4,868 participants found associations between nonverbal cues and interview performance ratings. The strongest reported associations were for professional appearance (ρ = .62), eye contact (ρ = .45) and head movement (ρ = .43). These figures describe relationships with ratings; they do not show that changing a cue causes a better interview result or that a cue measures a candidate’s ability.

Words matter too. A study of 338 on-campus interviews published in 1979 found that appropriateness of content, speech fluency and composure were among the leading correlates of favorable employment decisions. Taken together, this evidence does not support the claim that body language matters more than what a candidate says. Interviewers can form rapid impressions from both verbal and nonverbal information, and those impressions may also reflect stereotypes.

In supervisor–employee interactions

A survey of 669 full-time employees found that supervisor eye contact, posture and facial expression were associated with employees’ perceived emotional support. Because the result is an association from a survey, it does not establish that those behaviors caused employees to feel more supported. It does suggest that how a supervisor communicates can be part of how their support is perceived.

In meetings and other routine interactions

The studies summarized here do not establish a general effect size for nonverbal communication across all workplaces, nor do they provide strong, specific guidance for everyday team meetings. It is reasonable to notice how delivery and attention affect an exchange, but avoid treating a particular posture, facial expression or amount of eye contact as a universal sign of engagement.

Why context and culture matter

In a 2024 study of graduate candidates completing assessments and video interviews for a financial institution, researchers examined 379 British candidates and 313 Asian candidates. They reported that British candidates changed facial expressions more often, while Asian candidates exhibited more positive emotions. Those findings describe groups in one selection setting; they do not define all British or Asian people, predict an individual candidate’s behavior, or establish a universal standard for appropriate expressiveness.

Interview format, culture, the people involved and the situation can all affect how cues are interpreted. The interview meta-analysis found that cue associations were largely unaffected by interview structure, modality or duration, while some cue effects varied with experimental design and gender. This is another reason not to turn a study-level pattern into a rule for judging a particular colleague or applicant.

How to improve your own nonverbal communication

There is no single ideal amount of eye contact, smiling or expressiveness that fits every person and setting. Aim for communication that is clear and respectful, and use feedback to understand how your behavior is landing rather than trying to perform a rigid set of gestures.

  1. Consider the setting. An interview, a one-to-one conversation with a manager and a group meeting call for different kinds of interaction. Adapt to the situation without assuming there is one correct style.
  2. Pay attention while others speak. Let your posture, expression and responses support attentive listening when that feels natural and appropriate. Do not infer someone else’s interest or intent from one cue alone.
  3. Make your spoken message clear. Prepare relevant answers and speak with a delivery that is understandable and composed. Interview evidence links verbal content and fluency with favorable decisions as well as showing associations for nonverbal cues.
  4. Seek specific, respectful feedback. If you are unsure how you come across, ask a trusted colleague or mentor about a particular situation. Use the feedback to decide what is useful to adjust, rather than treating one person’s preference as a universal rule.
  5. Allow for individual differences. People vary in how they use eye contact, facial expression, movement and vocal delivery. Avoid requiring a colleague or candidate to display one narrow style as proof of professionalism or sincerity.

What nonverbal cues cannot tell you

A cue may affect an impression, but it cannot reliably diagnose honesty, confidence, competence, engagement or intent. Eye contact, for example, is one interview cue associated with ratings in a meta-analysis; that does not make it a truth test or a measure of character. Consider a person’s words, the wider interaction and the relevant evidence before drawing conclusions.

Likewise, do not rely on a fixed percentage claim about how much communication is nonverbal. The evidence summarized here does not establish a broad statistic that applies across jobs and workplace situations.
