A period-by-period view helps you spot shortfalls early, plan operating commitments and test hiring, inventory, equipment or expansion costs before you take them on.
Why can a profitable business still have cash-flow problems?
Profit and available cash measure different things. A sale may count as revenue before the customer pays, but payroll, rent, suppliers, taxes and debt payments still come due on their own schedules. A business can therefore show a profit on accrual-based statements and still lack enough cash to meet near-term commitments, as the FDIC explains in its Money Smart for Small Business materials.
Cash flow management is the work of planning for those timing differences while retaining room to invest. SCORE describes the goal as covering operating costs without losing the capacity to pursue future growth (SCORE, “Mastering Cash Flow Management”).
What should a cash flow forecast show?
A cash flow statement records what happened. A forecast estimates what may happen next, using historical records and observed payment patterns. SCORE’s six cash-flow management practices recommend basing estimates on realistic sales, customer payment behavior, inventory plans and other expenditures.

Build the forecast by period—often weekly or monthly, depending on how quickly cash moves in your business—and carry each period’s ending cash into the next. A useful layout separates:
- Opening cash: available cash at the start of the period.
- Expected receipts: customer payments and other cash sources, estimated for when they are likely to arrive.
- Payments: operating costs such as payroll, rent and supplier bills, plus non-operating uses such as equipment purchases, debt payments or planned expansion costs.
- Ending cash: opening cash plus receipts, minus payments. This becomes the next period’s opening balance.
The FDIC’s cash-flow participant guide describes this structure and notes that estimates can be revised. Label assumptions clearly: a forecast is a planning estimate, not a promise that a customer will pay or a sale will occur.

How do you build a practical forecast?
- Establish the starting point. Reconcile the business bank balance and identify cash actually available. List unpaid customer invoices, their expected payment dates and upcoming obligations. The SBA includes available cash, receivables, payables, bank reconciliation and payroll among basic financial management functions (SBA, “Manage your business”).
- Enter receipts when they are expected. Use invoice due dates and actual customer payment patterns rather than assuming every sale turns into cash immediately. Include other expected sources, such as loan proceeds, only when there is a reasonable basis for the timing and amount.
- Schedule every material payment. Include recurring operating expenses and non-operating outflows. Add seasonal inventory, taxes, debt payments and planned purchases in the periods when cash will leave—not merely when you decide to make the purchase.
- Calculate each period’s ending cash. Carry that balance forward. This makes a low-cash month visible even if the business’s total receipts for the quarter look adequate.
- Review gaps and options. If expected receipts do not cover payments, consider actions that fit your business: follow up on overdue invoices, revisit purchase timing, review expense commitments or arrange financing ahead of the shortfall. No single response is right for every company.
- Compare estimates with actuals and revise. Investigate meaningful differences—late collections, lower sales, unexpected costs—and update the assumptions and later periods. SCORE notes that forecasting can help identify problems before they occur.
How can cash-flow planning support growth?
Use the forecast to test the timing and affordability of a growth decision before committing. Add the likely cash effects of hiring, equipment, more inventory or expansion, including both upfront spending and recurring costs. The FDIC guide identifies equipment replacement, seasonal inventory and financing needs as uses for cash-flow projections.
Working capital is part of that decision. Receivables, inventory, payables and debt all affect how long cash is tied up before it returns to the business. SBA-hosted financial management course material covers the cash conversion cycle and these working-capital components. The appropriate targets depend on industry, customer and supplier terms, and the company’s circumstances; a universal cash-cycle target would be misleading.

A forecast can show whether a plan appears affordable under stated assumptions, but it cannot establish that growth will be profitable. Consider the expected revenue, costs and capacity as well as the cash timing before proceeding.
What financial projections may be needed for a funding plan?
For a funding request, SBA business-planning guidance recommends that established businesses include income statements, balance sheets and cash flow statements for the prior three to five years. It also describes prospective projections over five years, with monthly or quarterly detail during the first year (SBA, “Plan your business”). This is SBA planning guidance, not a universal lender rule; requirements vary by lender and financing request.

Keep cash flow distinct from the other projections: the income statement addresses revenue and expenses, while the cash forecast makes expected payment timing and available balances explicit. Make assumptions visible and update them as actual results arrive.

As transaction volume or complexity increases, bookkeeping software or professional support may help with records such as receivables, payables, bank reconciliation and payroll. The SBA says businesses may use a CPA, bookkeeper or online service for financial management. Choose based on the work you need handled, reporting and collaboration needs, setup effort and ongoing cost; no particular provider or product is established as best for every business.
Common forecasting mistakes to avoid
- Treating sales as cash received: schedule receipts around likely collection dates, not just sales dates.
- Forecasting totals but overlooking timing: a profitable month or quarter can still contain a week when bills exceed available cash.
- Leaving out irregular costs: account for seasonal inventory, taxes, equipment and other non-routine payments in the periods they are expected.
- Assuming estimates are certain: state assumptions and revise them when customer payments or business conditions differ.
- Using a forecast once and filing it away: compare it with actual results regularly so it remains useful for operating and growth decisions.
