Walmart’s generative-AI strategy is no longer just a chatbot experiment. As of August 18, 2026, the retailer is applying AI across product data, search, merchandising, customer service, associate workflows, fulfillment and shopping assistants. Its public strategy combines Walmart-owned retail data and orchestration with outside platforms including Microsoft, OpenAI and Google.
The most visible piece is Sparky, Walmart’s customer-facing shopping assistant. But the larger bet is an AI-powered retail loop: understand a shopper’s goal, find suitable products, assemble a basket, connect it to local inventory and fulfillment, and keep Walmart involved throughout the transaction.

Walmart’s AI journey started before generative AI
Walmart did not begin building an AI strategy in 2023 from a standing start. Years of investment in digital commerce, inventory visibility, customer data, supply-chain systems, store operations and pickup and delivery created the foundation for more advanced AI.

- Traditional AI and machine learning support forecasting, recommendations, fraud detection, routing, inventory decisions and personalization.
- Generative AI creates or transforms text, summaries, answers, recommendations, plans and catalog content.
- Agentic AI coordinates multiple steps, systems or tools to accomplish a goal. It may plan a shopping trip, create a basket or connect a recommendation to fulfillment, but it does not necessarily mean fully autonomous purchasing.
For a retailer, useful AI must do more than produce a fluent answer. It must reflect current price, availability, location, substitutions, delivery windows, product restrictions and returns policies. Walmart’s advantage is that it controls much of the retail infrastructure needed to turn an AI response into an order.
#1 Best Overall
Its technology strategy emphasizes proprietary retail data, retail-specific models and orchestration alongside external AI models and platforms. That suggests a practical reason for Walmart’s approach: general-purpose models can help interpret language, but Walmart’s systems are better positioned to apply its own catalog, inventory, fulfillment and transaction rules. See Walmart’s technology strategy.
The first practical wave: generative search and associate assistance
In January 2024, Walmart announced generative-AI capabilities for shoppers and associates. Its customer-facing search initiative was designed to understand contextual requests and return a more curated group of products using Walmart’s proprietary data and technology, along with large language models available through Microsoft Azure OpenAI Service.
The same announcement introduced My Assistant, an internal tool intended to help associates summarize documents and create content. This was an important signal: Walmart was treating generative AI as a workforce-productivity tool, not only as a consumer-facing novelty. Microsoft described the launch in its account of Walmart’s 2024 capabilities.

One of Walmart’s clearest public examples of generative-AI value is behind the scenes. On its fiscal 2025 second-quarter earnings call in August 2024, Walmart said generative AI had been used to create or improve more than 850 million catalog data elements.
Walmart also estimated that completing the work without generative AI would have required nearly 100 times the current headcount. That is a company estimate, not an independently audited productivity study, but it illustrates the scale of the problem.
Catalog data includes the attributes, descriptions, images and other information that help a retailer understand what a product is. Better information can improve:

- Search results and product discovery.
- Product comparisons and recommendations.
- Inventory categorization and sorting.
- Picking and fulfillment workflows.
- Customer-service answers.
- Merchandising and marketplace operations.
This is why Walmart’s AI program should not be judged only by whether Sparky gives a convincing answer. A shopping assistant is only as reliable as the product information and operational data behind it. The catalog figure comes from Walmart’s earnings-call materials.

The evolution can be understood as a progression:
- A shopper asks a precise product question.
- An assistant interprets a broader goal, such as preparing a birthday party or finding outfits for a trip.
- The system asks follow-up questions or proposes options.
- It summarizes reviews and compares products.
- It creates a list or basket.
- It checks Walmart’s assortment, inventory and fulfillment options.
- The shopper confirms or changes the result.
- Walmart handles pickup, delivery or store-based fulfillment.
That is the practical meaning of Walmart’s agentic commerce strategy. The system moves from answering questions toward coordinating a multi-step shopping mission. Public descriptions of Walmart’s multi-agent orchestration, fallback handling and external-platform integrations remain a mixture of deployed capabilities and future expansion. They should not be read as evidence that every shopping task is fully autonomous.
What Sparky does
Walmart introduced Sparky as a customer-facing generative-AI shopping assistant through an “Ask Sparky” button in its app. Documented uses include:
- Conversational product search.
- Review summaries.
- Product comparisons.
- Recommendations for occasions or shopping missions.
- Meal, celebration and other purchase planning.
- List and basket creation.
- Recommendations informed by Walmart’s products and inventory data.
For example, instead of searching separately for ingredients, decorations and disposable tableware, a shopper might describe a gathering and ask Sparky to help organize the purchase. The value is not simply a natural-language interface. The value comes from connecting the interpreted request to real products and Walmart’s fulfillment network.
Walmart has also described expanding Sparky toward voice, camera and image understanding, video, automatic reordering and service booking. Those should be treated as announced or expanding capabilities rather than assumed to be universally available to every customer, category or market. Walmart’s Sparky announcement sets out the company’s described capabilities.

Catalog enrichment
Generative AI can transform supplier or marketplace information into more consistent product descriptions and attributes. This supports both customer-facing discovery and operational processes such as inventory handling and order picking.
Merchandising and fashion
Walmart’s Trend-to-Product initiative is intended to shorten the path from identifying a trend to developing a product. Walmart has reported a potential reduction of up to 18 weeks in traditional fashion production timelines. “Up to” is important: the figure is a company-reported maximum or potential reduction, not evidence of an average saving across all products. See Walmart’s discussion of its agentic future.
Customer service
Walmart has described generative-AI customer-support systems that retrieve customer information, verify accounts and suggest solutions. In October 2025, the company reported customer-care resolution-time reductions of up to 40%. The cited announcement did not provide a baseline, sample size, timeframe or methodology, so this is a Walmart-reported operational claim rather than independently verified evidence of a 40% cost reduction.
Store associates
In June 2025, Walmart announced AI tools for its U.S. associate base, including real-time translation, task-management assistance, shift-planning support, augmented-reality guidance for apparel workflows and an AI assistant for merchants.
Walmart said one shift-planning tool could reduce planning time from 90 minutes to 30 minutes. Again, that is a company-reported example. The tools’ significance is that they place AI directly inside store work, where recommendations must be understandable, timely and correct enough for associates to act on them. Details appear in Walmart’s associate-tools announcement.
Fulfillment and delivery
Walmart also describes AI systems for order batching, picker and driver assignment, delivery routing and dynamic fulfillment. These systems may combine conventional optimization, machine learning and agentic orchestration. They should not automatically be labeled generative AI simply because they are part of Walmart’s broader AI program.
The business objective is straightforward: connect a digital recommendation to the best available store, picker, driver, delivery route or pickup option. Walmart discusses these operational systems in its retail technology overview.

Walmart’s workforce strategy
Walmart frames its approach as “people-led, tech-powered.” That includes giving employees access to tools such as My Assistant, expanding AI literacy and providing training and OpenAI certifications for U.S. associates. In September 2025, Walmart also announced adoption of ChatGPT Enterprise for teams across the company.
Three different ideas should not be conflated:
- Providing employees with a general-purpose enterprise assistant.
- Building Walmart-specific retail agents connected to company systems.
- Demonstrating that AI improves wages, job quality or long-term employment outcomes.
The available company material supports the first two, but it does not establish the third. Important questions remain about staffing levels, work intensity, accountability for bad recommendations, the quality of training and whether productivity gains are shared with associates. Walmart’s workforce announcement is available here.
Microsoft, OpenAI and Google: what the partnerships mean
Walmart is using partnerships to accelerate its AI strategy, but the partners do not all play the same role.
| Partner | Documented role | What it does not necessarily mean |
|---|---|---|
| Microsoft | Technology and Azure OpenAI Service context for Walmart’s early 2024 generative-AI capabilities. | That Microsoft supplies every AI system Walmart uses. |
| OpenAI | ChatGPT shopping through Instant Checkout, plus enterprise access, training and certification initiatives. | That every Walmart product or market is automatically available through ChatGPT. |
| A January 2026 Gemini shopping integration using the Universal Commerce Protocol. | That Gemini replaces Walmart’s own shopping experience. | |
| Walmart | Retail data, assortment, inventory, orchestration, Sparky and fulfillment relationships. | That Walmart necessarily controls every part of discovery when a customer starts on an outside platform. |
In October 2025, Walmart announced shopping through ChatGPT using Instant Checkout. In January 2026, it announced a Gemini integration. Availability and scope may vary by market, category and rollout stage; the announcements establish the intended experiences, not universal access to all Walmart commerce.
The strategic tension is important. AI platforms could become the new starting point for shopping, potentially weakening retailers’ direct traffic and customer relationships. Walmart appears to be responding by allowing external AI platforms to surface its products while attempting to hand the subsequent shopping journey to Sparky. Its 2026 technology and conference materials describe Sparky operating alongside outside AI platforms and Walmart’s multi-agent systems.

Does Walmart’s AI program produce measurable value?
Walmart has disclosed several useful signals:
- More than 850 million catalog data elements improved or created with generative AI.
- A company estimate that the catalog work would otherwise have required nearly 100 times the current headcount.
- Up to 18 weeks potentially removed from some fashion-production timelines.
- Up to 40% lower customer-care resolution times, according to Walmart.
- Shift-planning time reportedly reduced from 90 minutes to 30 minutes.
- Approximately 35% higher average order value among Sparky users than non-Sparky users, according to a February 2026 earnings-call transcript.
The last figure is especially easy to overstate. Walmart reported that Sparky users had approximately 35% higher average order value; that does not prove Sparky caused larger baskets. Users who choose Sparky may already differ in purchase intent, income, shopping frequency, category mix or typical basket size.
Best Value
A complete investment case would need more than basket size. Relevant measures include conversion, repeat purchase, gross margin, fulfillment accuracy, customer satisfaction, service cost, catalog quality, associate time saved and advertising effects. The public evidence is promising but mostly company-reported and incomplete on methodology.
The risks Walmart still has to solve
Wrong answers and stale inventory
A persuasive AI answer can still be wrong. Sparky and any external shopping integration must handle out-of-stock products, changing prices, local availability, substitutions, delivery windows, restricted products and returns accurately. Fallback handling and human support matter when the system cannot safely answer.
Personalization and privacy
Repeated interactions could make an assistant more useful, but they can also create a detailed customer profile. Readers should want clear answers about what data is retained, how it is used, whether it is shared with outside model providers and what controls customers have. Walmart discusses digital trust and responsible technology, but the cited public material does not establish every customer-data policy detail. See Walmart’s digital-trust information.
Recommendations and commercial influence
If an AI system recommends a product, customers may not know whether the choice reflects quality, availability, relevance, sponsored placement, Walmart’s own assortment or marketplace economics. Disclosure and ranking transparency become more important as conversational systems replace visible search-result pages.
Workforce augmentation versus substitution
Walmart presents AI as associate enablement, translation, training and productivity support. That is the company’s stated position, not proof of the eventual labor-market effect. The open questions include whether tasks disappear, whether monitoring increases, how errors are corrected and who is accountable when an associate follows a bad AI-generated instruction.
Vendor dependence and platform power
Outside models offer speed and capabilities. Walmart-specific systems offer greater alignment with retail rules and data. Using several providers may reduce dependence on one vendor, but it also increases integration, evaluation and governance complexity.
What to watch next
- Whether Sparky’s recommendations improve conversion and repeat purchases, not only basket size.
- Whether Walmart publishes error rates, escalation thresholds or independent evaluations.
- How much autonomy customers accept for reordering, booking services and completing baskets.
- How sponsored recommendations are labeled inside conversational shopping.
- What customer data moves between Walmart, ChatGPT and Gemini.
- Whether Walmart can deliver consistent AI experiences across countries, categories and marketplace sellers.
- How AI changes associate staffing, training and day-to-day work.
Walmart’s stated ambition is to make its assortment understandable and actionable while connecting digital intent to stores, pickup and delivery. The decisive test will be whether the system remains accurate, transparent and useful when real-world retail conditions intervene: products go out of stock, substitutions are needed, prices change and customers want a human answer.
