7-Eleven’s product mindset replaces one-off technology projects with ongoing improvement of the systems and operations that shape a store. In a CIO feature, the company describes cross-functional teams, store associates treated as users, and repeated releases guided by measurable outcomes. The approach began in loyalty and expanded to store systems across more than 13,000 U.S. and Canadian locations, according to the company’s account reported by CIO.

From finite projects to products that keep changing

7-Eleven began the digital transformation described in the CIO feature in 2016, starting with loyalty. In 2018, it applied the product approach to store systems. The shift was from work with a defined start and end date to continuous ownership and iteration. Scott Albert, 7-Eleven’s vice president and head of store and enterprise products, put it this way: “We moved from projects — start date, end date — to product: continuous improvement and iteration.”

In a project model, a team can deliver a system and then move on. A product model keeps responsibility with a team after launch: it observes how the system performs, collects feedback, and makes further changes. Albert summarized the principle as “There’s no such thing as done in product.”

Store associates are users of the products

The CIO account makes the store associate central to the model. During a store visit, the team noticed an associate using her phone and first thought she was distracted. She had recorded her trainer’s instructions so she could remember them. That observation revealed a practical need: useful training material had to be available where the work happened, rather than only on a back-room computer.

The team moved job aids and how-to videos onto mobile devices used on the sales floor, embedding guidance in the flow of work. Albert described the team’s customer focus simply: “For me and my team, the customer is the store associate.” The example shows why observing actual work can uncover needs that may not surface in planning meetings alone.

How the product teams operate

Cross-functional pods

Product, engineering, and design work together in teams or “pods.” Rather than handing a project from one specialty to another, the model brings those perspectives into the same ongoing effort. Albert’s stated method is: “Find a problem that matters, build a cross-functional team, measure success, and validate results.”

Quarterly direction, flexible roadmaps

Quarterly planning sets direction, while roadmaps remain flexible. This balances a shared plan with room to adjust as teams learn from store operations and results.

More frequent releases and data-backed measures

The release cadence described in the CIO feature changed from two or three large releases each year to monthly releases. Albert also urged teams to choose metrics grounded in evidence: “Pick metrics backed by data so no one can debate the results.” The feature presents measurement and validation as part of product work, rather than as a final sign-off after delivery.

Examples in ordering, store systems, and assortment

The feature describes several applications of the approach. These examples and reported outcomes are from 7-Eleven’s account as reported by CIO; the cited figures are not independently audited in the reviewed public material.

  • AI-assisted ordering: CIO reports that an ordering task involving up to 30 hours of manual work a week was reduced to under an hour a day. The company also estimated more than 13 million hours reclaimed annually across its operations.
  • Store platform: The company described a cloud-based 7-BOSS store platform, alongside quick cards that surface AI-generated insights for associates.
  • Assortment recommendations: A model clusters similar stores by sales mix, location type, and seasonality, then recommends assortments. According to the account, an associate can add an item in three clicks, after which forecasting begins and delivery can happen in days.
  • Test-and-learn pilots: CIO associated these pilots with about $340 million in incremental sales. The feature does not provide an underlying public dataset to reproduce that figure.

These are examples of how 7-Eleven says product practices extend beyond apps into store operations. They should be read as reported company results, not as independently verified benchmarks.

What the approach means for product selection

The product mindset also has a supplier-facing dimension: new items must work for customers and for convenience-store operations. For founders considering 7-Eleven, Speedway, or Stripes, the company’s official Emerging Brands page describes its Brands with Heart opportunity. As listed for 2026, categories include functional and next-generation beverages; modern protein and nutrition; treats and indulgence; better-for-you snacks and candy; international flavors; and fresh snacks and on-the-go meals.

The page lists applications through RangeMe from September 17 through October 13, 2026. Because the dates and categories are time-sensitive, applicants should check the official page for current availability and requirements. The company says it looks for quality, differentiation, convenience, and alignment with sustainability goals, including reduced packaging and energy footprint.

A May 9, 2023 NACS report attributed four evaluation questions to Adam Franks, then identified as 7-Eleven’s director of beverage private brands and emerging brands: “Do we love it?”, “Will it stand out on the shelf?”, “Is it convenience store ready?”, and “Is the product or brand story unique?” The report also described operational expectations such as staying in stock, communicating with wholesalers, understanding the retail pricing curve, and partnering on promotions and digital or display programs. This is an attributed 2023 account, not a current formal policy.

Supplier costs and obligations matter too. 7-Eleven’s Vendor/Supplier Guidelines say suppliers bear development expenses such as research and development, sampling, formulation, pilot batches, and shelf-life testing, and are responsible for legal compliance and product packaging and labeling. The company cautions that its overview may not cover every process and can be updated.

What is distinctive about the model

The CIO feature’s central point is not simply that 7-Eleven introduced new technology. It is that the company says it applied product discipline to the store itself: treat associates as users, organize product and technical specialists around ongoing work, release improvements more often, and test whether changes deliver results. The company’s official About page describes its broader aim as fast, personalized convenience and cites customer obsession and servant leadership as operating principles. That framing connects the store-level product approach to the customer experience, while the reported operational gains remain company-attributed figures.
