Vulcan Materials built digital transformation around two operating loops: better-informed selling and data-driven plant operations. Its reported scale is substantial, but public metrics do not yet prove financial causation or quantified ROI.

Vulcan Materials’ digital transformation is best understood as two connected operating systems: the Vulcan Way of Selling, which modernized commercial work and customer service, and the Vulcan Way of Operating, which brings plant data into performance and downtime decisions. The technology mattered because it was tied to the everyday work of selling aggregates, moving trucks, and running remote facilities—not because one platform changed the business overnight.

Why digitizing an aggregates company is different

Vulcan produces construction aggregates through a distributed network of quarries and plants, with logistics, sales teams, and asphalt and ready-mixed businesses in selected markets. Its digital challenge is physical: facilities can be remote, equipment operates in rugged conditions, and deliveries must be coordinated with customers’ jobsites. Enterprise applications must work alongside plant systems and operational technology (OT), rather than only supporting office workflows. Vulcan’s 2025 Form 10-K describes a business in which commercial execution and production operations are closely linked.

That makes connectivity, timely information, and usable field workflows central to transformation. A sales tool is useful only if it helps a representative serve a customer; a plant dashboard is useful only if operators can trust the data and act on it. Vulcan’s approach developed around those two kinds of work.

The commercial loop: from relationship-led selling to digital service

Vulcan Way of Selling

Vulcan launched the Vulcan Way of Selling in 2017, according to CIO’s June 27, 2024 feature. The initiative addressed sales processes that relied heavily on manual work and individual relationships. The aim was not to replace relationships, but to give salespeople better information and reduce administration so they could spend more time with customers.

The commercial tools supported real-time market and project information, digital quoting and lead follow-up, and analytics intended to help sales teams manage pricing and quote-to-order activity. For customers and truckers, the work also addressed practical logistics needs: shipment visibility, planning around deliveries, and a more paperless quarry-pickup experience. These are reported capabilities and objectives; the available sources do not provide an independently measured time-saved figure or a before-and-after conversion rate.

MyVulcan and CustomerPortal

Vulcan’s 2025 Form 10-K says it launched a new MyVulcan customer portal and developed enhanced real-time information solutions to help sales teams manage project leads and maximize pricing. At its March 12, 2026 Investor Day, the company used the label “CustomerPortal” and reported more than 28,000 users, more than $2 billion in payments, more than 38,000 quotes turned into orders, and more than 14,000 jobs followed up on. The Investor Day presentation does not specify the measurement period or definitions for these figures, and it does not establish whether CustomerPortal and MyVulcan are precisely the same product label.

These are scale and activity indicators, not proof that the portal generated $2 billion in revenue or that the quote count represents a conversion rate. They show that digital interactions are part of the commercial workflow; the presentation does not provide a comparable pre-launch baseline or isolate the platform’s effect on sales.

The operating loop: plant data, downtime analysis, and support

Process Intelligence

The Vulcan Way of Operating extends the same business-led logic into plants. Process Intelligence uses operating data to track equipment performance, identify downtime drivers, and support problem-solving. Equipment tagging provides a way to associate observed operating conditions with particular assets, while shared information can help plant teams and support staff investigate issues rather than relying only on informal or delayed reporting.

Vulcan’s 2025 Form 10-K says Process Intelligence capabilities were in use at its top 125 facilities, representing 75% of total aggregates production. That is production coverage, not a claim that 75% of all sites or employees were covered. In the March 2026 Investor Day presentation, Vulcan reported more than 7,000 tagged plant assets, 11 Operations Support Centers, and “90% high utilization” among Process Intelligence plants. The presentation does not define the utilization measure or establish that it means uptime or equipment availability. These figures are company-reported indicators, not independently verified evidence of savings or productivity gains.

The operating loop is therefore: collect plant and asset information, identify a performance or downtime issue, and use local and support-center expertise to respond. The value depends on data quality, consistent equipment tagging, connectivity, and whether teams incorporate the information into operating decisions.

How the transformation unfolded

March 12, 2026 Investor Day presented current commercial and plant metrics and framed the work as continuous improvement. The transformation remained an ongoing management effort, not a declared endpoint.

The dates and milestones come from Vulcan’s CIO feature, 2025 Form 10-K, 2024 annual report, and 2026 Investor Day materials.

Why IT and OT had to converge

Commercial systems, plant data, networks, and operational technology cannot deliver their full value in isolation. The CIO feature describes Vulcan’s work on network modernization, connectivity and mobility, cloud-based solutions, and faster access to operational data. The purpose was to let information move between remote facilities and the people and systems that need it, while maintaining architecture and security discipline.

The CIO described predictive maintenance as a capability that stronger IT/OT integration could enable. The cited material does not establish predictive maintenance as a fully deployed, company-wide outcome. More broadly, cloud-based solutions are part of the modernization account, but the sources do not show that Vulcan completed a wholesale migration from legacy systems.

Changing the IT organization, not just its tools

Under CIO Krzysztof Soltan, Vulcan also adjusted how IT work was staffed, governed, and prioritized. CIO’s account describes clearer career paths for product management, DevOps, and data engineering; a second talent hub in Dallas following the US Concrete acquisition; a formalized IT Project Management Office; and stronger enterprise architecture.

These changes addressed the operating demands of a larger and more complex technology estate. A project-management office can make investment choices and expected value more explicit, while enterprise architecture can guide technology standards, integration patterns, and security. The trade-off is that governance must create coherence without making field-critical work too slow or imposing designs that do not fit local operating conditions.

Vulcan’s public technology careers page references “Vulcan Materials & Oracle Digital Transformation,” but that reference alone does not establish the full software stack, implementation scope, contract terms, or Oracle’s role across the initiatives. The company also describes technology and data-and-analytics career development through its IT bootcamp and VIBE program.

Acquisitions made scale and integration harder

The US Concrete acquisition forms part of the context for Soltan’s arrival and Vulcan’s reassessment of IT, according to CIO. An acquisition can add applications, processes, identities, data, and infrastructure that do not fit neatly together. It can also create an opportunity to standardize and strengthen governance. The evidence supports treating the acquisition as an important driver of complexity and organizational change, not as the sole cause of the transformation or proof that integration is complete.

What the reported results establish—and what they do not

Vulcan’s public materials establish that it has deployed digital capabilities at meaningful scale: portal usage and transaction activity, plant-asset tagging, production coverage, and operating support centers. CIO’s reporting describes intended and practical improvements such as less administrative work for sales representatives, improved delivery visibility, paperless pickup, and better access to plant-performance information.

Those facts do not establish how much sales time was saved, the baseline and current quote-to-order conversion rates, quantified downtime or production improvements, or the return on investment for each initiative. Nor do they show that digital tools alone caused revenue growth, pricing gains, margins, or market-share changes. Financial outcomes in an aggregates business also depend on demand, pricing, acquisitions, geography, infrastructure spending, construction cycles, and operating execution. Vulcan’s Investor Relations site provides broader company context, but not a causal analysis of these digital programs.

Lessons for industrial transformation leaders

  • Start with a business workflow. Vulcan linked technology to selling, delivery coordination, customer service, and plant performance rather than treating digitization as an abstract platform project.
  • Design for the field. Remote sites, rugged conditions, truck movements, and jobsite scheduling make connectivity and usability operational requirements.
  • Build operating routines around data. Plant visibility matters when teams can identify an issue, investigate it, and act; dashboards alone do not improve performance.
  • Modernize governance with the technology estate. Architecture, project prioritization, integration standards, talent, and security all become more important as tools and acquisitions accumulate.
  • Scale in stages and measure different things separately. Adoption, coverage, utilization, and financial value are distinct measures. A large user count or tagged-asset total is not itself proof of ROI.
  • Preserve local relevance. Central standards help integration, but plant and sales teams need workflows suited to their working conditions and customer needs.

The unfinished work

Vulcan’s own 2026 Investor Day materials describe digital transformation as part of ongoing continuous improvement. Remaining challenges for an industrial program of this kind include extending coverage, maintaining reliable connectivity, improving data quality, securing remote operational technology, integrating acquisitions, and proving that adoption translates into measurable operating value. Vulcan’s 2026 Investor Day release also identifies technology failures and cyberattacks as business risks—an important reminder that greater digital dependence creates resilience obligations alongside new capabilities.
