How to Use the 80/20 Rule in Business to Focus on Profit

The 80/20 rule can reveal sales concentration, but revenue rank alone cannot identify your most profitable customers or products. Use it to guide analysis, not automatic cuts.

The 80/20 rule can help a business spot where sales or other results are concentrated, but it does not mean that exactly 20% of customers generate 80% of profit—or that the rest should be cut. Treat it as a starting point: rank customers or products by revenue, check profitability and service demands, then decide where a change is justified.

What the 80/20 rule means in business

Also called the Pareto principle, the 80/20 rule describes a possible imbalance: a minority of inputs, causes, or effort may account for a majority of results. Richard Koch’s publisher presents customer, product, and profit concentration as examples of the principle (Penguin Random House, The 80/20 Principle, Third Edition).

The ratio is an illustrative benchmark, not a law or a target every business should match. A company’s distribution might instead resemble 70/30, 90/10, or something else; the useful question is whether results are meaningfully concentrated and what that implies for a decision (Focus 80/20’s practical guide).

Why revenue concentration is not the same as profit

A revenue ranking shows where sales come from. It does not show which customers or products contribute the most after costs. A large account may require discounts, special handling, frequent support, or other expensive exceptions. A smaller account may be more attractive if it is simpler to serve or has stronger margins.

Keep revenue, margin, and cost-to-serve as distinct measures. Use reliable cost information when evaluating economics, and be cautious with disputed allocations. Reconcile sales first; uncertain cost estimates should not distort the initial revenue picture (Focus 80/20).

How to apply the 80/20 rule to customers or products

  1. Define the decision. Choose a focused question, such as which customer accounts account for most sales or which product lines are most important to the current business. A ranking is useful only when it informs a choice.
  2. Set the population and period. Decide which customers or products to include and choose a time span that fits the question. Use comparable transaction records with customer, product, revenue, quantity, and date fields. Preserve direct-cost data where reliable.
  3. Reconcile the sales total. Compare the revenue in your dataset with an accepted financial source for the same period. If the totals do not match, resolve the difference before relying on the ranking.
  4. Rank by revenue. Sort customers or products from highest to lowest sales. A Pareto chart can make concentration easier to see, but the chart is a display—not a decision.
  5. Assess economics and workload. Examine suitable margin measures and consider service requirements, complexity, exceptions, and cost-to-serve. Separate what the data establish from estimates that need validation.
  6. Choose a proportionate action. Depending on the evidence, investigate pricing, simplify service, adjust product mix, or redirect staff time. Consider strategic value and customer relationships before changing an account or product.
  7. Review the result later. Revisit the analysis as the business, customer mix, or market conditions change. A past ranking is not a permanent forecast.

What to do with the findings

Use concentration data to decide where further attention could matter—not to automate cuts. A high-revenue account might warrant a pricing review or a closer look at support costs; a prominent product line might merit investigation of its margins and operational demands. The appropriate response depends on the business context and reliable evidence.

Business Queensland describes the 80:20 rule as useful in sales planning and recommends considering profitable customer segments when setting sales targets (Queensland Government, “Sales management and planning”). That is a reason to incorporate segment economics into planning, not to assume a fixed ratio or eliminate a fixed share of customers.

What the rule cannot promise

  • A specific distribution: Your results may not follow an 80/20 split. A different pattern does not make the analysis useless.
  • A profit increase: Productivity is connected to growth, value creation, competitiveness, and profitability, but that general relationship does not prove that applying this method will produce a particular profit lift. The Productivity Institute calls productivity the “business of all leaders” (The Productivity Institute, “Business”).
  • A complete profitability model: Revenue rankings alone do not account for margins, service demands, or the quality of cost allocations.
  • An instruction to discard the “bottom 80%”: Rank is a prompt for investigation, not a verdict on a customer, product, or activity.

Tools and further reading

A spreadsheet or analytics tool can help organize transaction data and repeat a ranking, but software cannot fix inconsistent records, unclear definitions, or an unexamined decision. Choose tools only after deciding what data you can trust and how findings will be reviewed.
