Use market research and direct conversations to check demand, build the smallest credible prototype, and observe how real people use it. Treat each result as evidence for whether to continue, revise, or stop—not as a guarantee of sales.
How do you turn an idea into a product?
Work through a sequence of evidence-building steps before making a large commitment. The product may change as you learn: the goal is not to defend the original idea, but to find out whether a viable solution exists for a real customer problem.
- Define the customer and problem. Identify who experiences the problem, when it occurs, what they do now, and why that workaround falls short.
- Research the market and alternatives. Use existing information to understand the market, then speak with people in your intended customer group.
- Write a testable value proposition. State who the product is for, what problem or job it addresses, what benefit it offers, and why it might be preferable to alternatives.
- Test the riskiest assumptions. Identify what must be true for the idea to work and choose a low-cost, credible way to test the assumption most likely to invalidate it.
- Build a small prototype. Make only enough to test the core problem and experience with prospective customers.
- Learn and decide. Compare what people actually do with what you expected, then revise, continue testing, or stop.
- Check the business model. Map how you will reach customers, deliver the product, support users, and earn enough to cover costs.
- Plan the next investment. If the evidence supports proceeding, estimate startup costs and decide what the next stage of spending needs to prove.
The U.S. Small Business Administration (SBA) connects market research with planning, business plans, and startup-cost estimates in its market research and competitive analysis guidance. The sequence is useful for organizing decisions, but no checklist can establish in advance that a product will sell.
How do you define the customer problem?
Start with the customer’s situation, not a list of features you want to build. Describe a particular person or organization, the moment the problem arises, the current workaround, and the cost or inconvenience of that workaround.

For example, “busy people need an app” is too broad to test. A more useful hypothesis names a group, a recurring situation, and what is not working about the current solution. Keep the description specific enough that you can find people who fit it and ask about experiences they have actually had.
The SBA recommends investigating demand, market size, economic conditions, location, market saturation, and the prices customers pay for alternatives. These questions help distinguish a problem that sounds plausible from one that exists in a market you can reach.
How do you research demand and alternatives?
Combine desk research with direct research. Existing market information can show broad patterns; conversations with prospective customers can explain how a problem affects them and how they choose among solutions. The SBA lists surveys, questionnaires, focus groups, and in-depth interviews as possible direct methods.
Study substitutes, not just competitors
A substitute may be a competing product, a manual workaround, an existing service, or simply doing nothing. Compare the alternatives on the dimensions that matter to your decision:

- Which customer group does each serve, and how urgent is the problem for that group?
- What does the alternative do well, and what need remains unmet?
- What benefit would your proposed product offer, and is that difference easy to understand?
- What evidence exists that customers seek a solution or use one already?
- What do customers currently pay, and what would make a different price plausible?
- Can you produce, deliver, support, and market the product at a sustainable cost?
- What is the cost and risk of the next test?
These are decision dimensions, not a universal scoring formula. Their purpose is to surface unanswered questions before you commit to a product design or large expense.
Match the research method to the question
Use interviews to learn how people describe a problem, what they currently do, and what frustrates them. A structured survey can help assess how common a clearly defined response may be among the people you can reach. Neither method, by itself, proves that respondents will buy.
Ask about past behavior before asking for opinions about a future product. What did the person do the last time the problem occurred? What did the workaround cost in time or money? Have they paid for another solution? Compliments and hypothetical purchase intent are weaker evidence than observed choices or actions.
How do you validate a business idea?
Validation means reducing uncertainty, not securing a promise of success. Write down the assumptions behind the idea and test the ones that could most quickly make it unworkable.

List the assumptions
Consider what you are assuming about the customer, problem, solution, price, access to buyers, and your ability to deliver. For example: “Small clinics lose time reconciling these records,” “the office manager can approve a purchase,” or “we can provide the service at a cost below the price customers will accept.” Each statement points to a different question and may need a different test.
Choose the cheapest credible test
Prioritize tests that provide useful evidence without requiring the finished product. If the uncertainty is whether a problem occurs, interview people who fit the customer profile. If it is whether a proposed workflow makes sense, show a mockup and watch users try it. If it is whether delivery is feasible, test the process on a small scale before promising it broadly.
Customer discovery is also central to the National Science Foundation’s I-Corps approach. The NSF describes I-Corps as using experiential learning through customer discovery to help teams assess inventions’ market potential. Its I-Corps overview is particularly relevant to research-based ventures; participation is not a required step for every founder.
What should you build for the first product test?
Build the smallest version that can test the core problem and experience. Depending on the idea, that may be a visual mockup, sample, demonstration, manual service, or limited prototype—not a complete commercial product.

Put it in front of people who resemble the intended customer. Observe what they do, where they hesitate, and whether the product helps with the problem you set out to solve. Separate those observations from praise, politeness, or statements about what someone might do later.

After each test, compare the result with the assumption you set out to examine. Decide what the evidence means for the customer, problem, solution, or business model rather than treating every response as a vote for or against the original idea.
- Revisit the customer or problem if the people you approached do not recognize the problem or do not experience it as important.
- Try a different solution if customers value the outcome but reject the form, features, or process you proposed.
- Investigate the business model if the product seems useful but the price, delivery cost, support burden, or route to customers does not appear sustainable.
- Stop or pause if repeated tests fail to support the assumptions needed to justify more investment.
- Continue testing if results are promising but a critical question—such as willingness to pay or ability to deliver—remains unresolved.
The NSF describes I-Corps as a way for participating teams to assess commercial opportunities, refine concepts, and validate business models. That process can inform a decision, but it does not establish that any particular venture will succeed.

How do you connect a useful product to a viable business?
A product can address a real problem and still fail as a business if it cannot reach customers or cover the cost of serving them. Map the customer, value proposition, sales and delivery channels, partners, key activities, revenue approach, and costs. Then investigate what it takes to make the product consistently, deliver it reliably, support customers, and acquire customers at a sustainable cost.
For a U.S. business, the SBA’s business planning resources bring together market research, business-plan guidance, startup-cost planning, and counseling information. Requirements, support, and costs vary by location and type of business, so check the rules that apply where you intend to operate.
What should you do before investing more?
If early evidence supports continuing, write a business plan and estimate startup costs before making larger commitments. Make the next investment conditional on a specific learning goal: what must the next stage demonstrate, and what level of spending is justified to find out?
