How to Start an Indie Game Studio and Budget for Unity Developers

A practical sequence for scoping an indie game, deciding what to hire out, budgeting production and release costs, and checking Unity license prices and eligibility.

Start by defining a small, testable game and its first release platform—not by hiring a full team. Then map the work to the skills you need, budget for the full production and release, and use contractors for clearly bounded gaps while keeping product direction and project ownership in-house. Hiring a Unity developer can add needed capacity or expertise; it does not automatically lower costs.

How do I start an indie game studio?

Treat the studio launch as a sequence of decisions about scope, skills, spending, and ownership. There is no universally correct team size or startup budget: both depend on the game, platform, release goals, and how much work the founders can do themselves.

1. Define a prototype and a shippable release

Write down the core player experience in plain language, choose the initial target platform, and identify the smallest prototype that can test whether the game is worth pursuing. Separately define what “shippable” means for your project: the features, content, testing, and release preparation needed for the first version. Put nonessential features on a later list so they do not silently become part of the initial budget.

2. Map tasks to skills

List only the work your game actually requires. Depending on the scope, that may include programming, design, art, audio, production, quality assurance, localization, marketing, and platform release tasks. Unity’s indie development resources include business, marketing, and design guidance, while Unity’s Asset Store can help teams prototype or fill some production gaps. Purchased assets still need selection, integration, testing, and a licensing review; they do not replace product direction.

3. Keep project ownership clear

Founders or a core team should retain responsibility for the game’s direction, priorities, and final decisions. Contract work can make sense when you have a defined skill or capacity gap, but specify the deliverables, acceptance criteria, milestones, source and project-file handoff, rights, revision expectations, and access controls before work begins. These are practical project-management safeguards, not a guarantee of a particular cost or outcome.

4. Establish shared production practices early

Use version control from the start, agree on file ownership and review conventions, and build and test the project regularly. Unity Version Control is designed for team collaboration on source code and large binary assets, with branching, merging, and file locking. Its product page describes a free tier with three seats and 5 GB-hour of storage; check the live product terms and dashboard before treating those limits as your current budget.

Unity also announced expanded free DevOps functionality for later in 2026, including removal of hosted public-cloud Version Control seat charges, storage expansion from 5 GB to 25 GB, 100 Mac Build Automation minutes, and 100 GB of egress. Those are announced terms rather than a guarantee of what is currently included, so verify rollout and packaging with Unity DevOps before relying on them.

5. Review scope and spending at milestones

At each milestone, compare actual progress and spending with the plan. If work is slipping or costs are rising, pause lower-priority features and reassess whether a contract should continue or change before extending it. No universal savings percentage or staffing formula applies across indie projects.

How much does it cost to hire a Unity developer?

The available figures do not establish a reliable contractor-rate benchmark or an all-in indie studio budget. Obtain project-specific quotes against a written scope rather than relying on an industry-wide number. The real comparison is the cost of the work delivered, including the time required to brief, coordinate, review, integrate, and revise it—not just the developer’s quoted rate.

Compare staffing models by the work and risk

Neither model is automatically cheaper. Compare project-specific proposals and account for continuity, delivery risk, and the time your team must spend managing the work.

Build a complete project budget

Include more than development labor. A practical budget should account for:

  • Developer compensation or contractor quotes, plus the founder or producer time spent coordinating and reviewing.
  • Expected rework and integration, especially when a deliverable depends on the rest of the game.
  • Software seats, version control, other production tools, and any marketplace assets.
  • Build and test hardware, quality assurance, localization, and platform-specific release requirements.
  • Marketing and a contingency appropriate to the risks in your scope.

The sources cited here do not establish a typical total budget or Unity contractor rate. Do not treat Unity subscription prices as a proxy for the cost of making and shipping a game.

What does Unity cost for an indie studio?

Unity license eligibility depends on the finances of the individual or organization, not simply on whether a project calls itself indie. Unity’s current plans and pricing page says Unity Personal is free for eligible individuals and small organizations with less than $200,000 USD in revenue and funds raised in the preceding 12 months. The page says Pro is required for businesses over $200,000 in funding or annual revenue. Check Unity’s current terms against the finances and arrangements of the actual company before relying on Personal eligibility.

Unity’s November 10, 2025 pricing announcement describes the 2026 increase and the planned DevOps changes. The displayed Pro amounts are product prices, not an estimate of total game-development costs.

Do not budget around older articles describing a Unity Runtime Fee as current policy. Unity canceled that fee and said it was returning gaming customers to seat-based subscriptions. In its announcement, Unity stated: “So we’re reverting to our existing seat-based subscription model for all gaming customers, including those who adopt Unity 6, the most performant and stable version of Unity yet, later this year.” The performance language is Unity’s characterization, not an independent finding. When can hiring reduce development costs?

Targeted hiring can be financially useful when it fills a specific gap that would otherwise delay a milestone or require a longer-term commitment. Whether it reduces total cost depends on scope, rates, management time, continuity, and revision risk. A contractor quote that looks lower than ongoing staffing can still cost more if the brief is unclear, integration is difficult, or the project needs repeated changes.

  • Use a defined contract when the task has a clear deliverable, finish point, and acceptance criteria.
  • Keep ongoing design decisions, prioritization, and final project control with the core team.
  • Before extending work, compare remaining scope and milestone progress with the cost of additional capacity.

Unity assets and collaboration tools may help a small team move faster, but they do not eliminate the need to plan, integrate, test, and review the game. Revisit both scope and spending as the project develops rather than assuming a particular tool or staffing model will produce savings.
