Start a quick-commerce business by proving repeat demand in one compact, clearly defined neighborhood before signing a large lease or buying a fleet. Choose a small launch catchment, test a focused assortment through an existing store or partner, measure completed-order economics, and only then add dark-store capacity, proprietary software, or in-house riders.
Quick commerce is online distribution of everyday and fresh products with a very short delivery promise. The French National Assembly’s Economic Affairs Committee describes the category as generally offering delivery in 10 to 15 minutes, but that is an official French definition—not a universal service requirement. Your promise should follow local demand density, inventory position, picker capacity, traffic, labor rules, and delivery economics.

What a quick-commerce business actually does
The operating chain has three linked parts:
- Ordering: A customer places an order through your app, website, marketplace channel, or another digital ordering interface.
- Fulfillment: Staff or a partner receives the order, picks the items, handles substitutions, packs the basket, and stages it for dispatch.
- Last mile: A rider or delivery partner takes the completed order to the customer, with tracking and support throughout the journey.
Tata Consultancy Services (TCS) notes that a company can own, outsource, or combine these activities. A “dark store” is a storage and order-preparation site that is not open for normal customer shopping. Other formats include existing retail stores, partner facilities, pedestrian pickup points, and dark kitchens for prepared food. Select the format that fits your first neighborhood rather than treating one format as mandatory.

— Assemblée nationale, Commission des affaires économiques, “Mission d’information sur le Quick commerce,” published 3 May 2023.
The same parliamentary mission examined urban effects, dark-store establishment, labor, and consumer protection. Those issues make quick commerce a location-specific operating and regulatory problem, not merely a faster version of ordinary e-commerce.
Choose a launch micro-market before choosing a facility
A delivery promise is a network decision. Inventory, pickers, dispatch staging, and riders must be positioned close enough to demand to make the promised time achievable. Grant Thornton Bharat’s 2022 India report described dark stores within three kilometers of dense consumption areas; use that as a local example, not as a universal radius.

Define the catchment
Draw one initial service area on a map and record its reachable households, apartment density, offices, schools, transit access, road restrictions, parking or loading conditions, and competing delivery options. Estimate how many households can realistically order during your operating hours and how often they might reorder. Do not assume that a large city automatically provides sufficient density; a smaller, concentrated district may produce better economics.
Validate demand with a low-commitment test
- Interview prospective customers about urgent, routine, and forgotten-item purchases. Ask what they buy, when they need it, acceptable delivery times, and what makes them switch services.
- Publish a limited local catalog through a simple ordering channel or partner listing. Restrict the test to the proposed catchment and operating hours.
- Measure visits, conversion, average basket, repeat orders, substitutions, stockouts, cancellations, delivery-time distribution, complaints, and acquisition cost.
- Compare weekday, weekend, daytime, and evening demand. A peak that exists only during one short period may not support a full facility or permanent fleet.
- Expand the assortment only when the data shows a repeat need that your replenishment process can support.
Grant Thornton’s historical India survey found that 82% of surveyed users ordered snacks and 68% ordered fruits and vegetables through quick-commerce portals. Those figures permit multiple categories per respondent and should be treated as hypotheses for local testing, not as current global demand shares.
Select the operating model
There is no single ownership model. Compare capital exposure, control, speed, integration effort, and the ability to exit before selecting a permanent structure.

| Model | Strengths | Trade-offs to test |
|---|---|---|
| Existing-store fulfillment | Uses an operating retail location, existing inventory, and established staff. | Picking can interrupt walk-in trade; inventory may be less accurate; layout and dispatch space may limit throughput. |
| Retailer or platform partnership | Can provide customer reach, fulfillment capacity, or delivery without building every asset. | Service levels, data access, fees, assortment control, and contract termination rights depend on local terms. |
| Dedicated dark store | Layout, inventory, picking paths, and dispatch can be designed for rapid online orders. | Creates lease, fit-out, labor, inventory, compliance, and utilization risk before demand is proven. |
| Hybrid network | Combines stores or partners for coverage with dedicated capacity where order density warrants it. | Requires consistent catalog, inventory synchronization, handoffs, and performance standards across sites. |
Swiggy’s September 2024 filing says dark-store location, size, and density influence assortment access, rapid fulfillment, and last-mile time and cost. It also describes closing or moving locations when demand clusters or inventory needs change. Build your network so that relocation or consolidation remains possible.
Design the assortment and inventory system
Start with a curated range
Choose products around local use cases: immediate consumption, routine replenishment, household emergencies, and fresh needs that customers will pay to receive quickly. A broad catalog can increase access, but it also ties up cash, increases counting work, and raises expiry and substitution risk. Use your pilot data to decide which items deserve shelf space.
Set inventory controls from day one
- Record every receipt, sale, substitution, spoilage event, return, and adjustment.
- Count high-velocity and high-value items more frequently than slow movers.
- Use batch or expiry tracking for products where freshness matters.
- Set reorder points using observed sales, supplier lead time, safety stock, and expected promotions.
- Define substitution rules and obtain customer approval where the local payment system supports it.
- Track stockout rate, inventory accuracy, waste, shrink, fill rate, and freshness complaints by item and location.
Grant Thornton’s India analysis described typical dark stores of 800–1,000 square feet carrying about 1,000–1,500 stock-keeping units (SKUs). These are 2022 India examples, not a universal store size or assortment standard. Your required space depends on product dimensions, cold-chain needs, receiving frequency, picking method, and target throughput.
Plan the facility and workflow
Before signing a lease, map the full flow: receiving, quality checks, put-away, storage, replenishment, picking, packing, dispatch staging, waste handling, and rider handoff. Separate customer-ready inventory from damaged or quarantined goods. Provide safe routes for workers and riders, adequate lighting, temperature control where required, and a loading arrangement that does not block neighbors or public ways.
Compare the real commitment
- Lease and deposit: Include deposits, legal fees, rent-free periods, service charges, and exit or relocation obligations.
- Fit-out: Budget shelving, workbenches, refrigeration or other temperature equipment, electrical work, security, signage, fire protection, and cleaning facilities.
- Opening inventory: Fund the initial assortment plus replenishment cash until supplier terms and sales patterns stabilize.
- Labor: Include receiving, picking, packing, supervision, customer support, cleaning, and legally required benefits or premiums.
- Packaging: Account for bags, seals, labels, cold packs, crates, and damaged packaging.
- Technology: Include setup, integrations, devices, support, payment processing, and ongoing subscriptions.
- Compliance and protection: Include licensing, inspections, insurance, taxes, and required safety controls.
Design for measurable throughput
Time-stamp each order at acceptance, pick start, pick completion, pack completion, rider assignment, departure, and delivery. These timestamps reveal whether delays come from stock accuracy, picker travel, packing, rider availability, traffic, or customer handoff. A fast advertised target is meaningless if the slowest stage remains invisible.

At minimum, the process needs a customer ordering channel, catalog and pricing management, order management, inventory or warehouse workflows, payments, dispatch, tracking, customer support, and analytics. Connect the critical data
- Keep one source of truth for available-to-sell inventory and prices.
- Send confirmed orders immediately to the correct picking queue.
- Prevent unavailable items from being sold, or trigger a controlled substitution workflow.
- Pass packed-order status to dispatch so riders are not sent too early.
- Give customers an accurate status and a support route for missing or damaged items.
- Export order, margin, waste, delivery, and repeat-purchase data by micro-market.
Start with reliable workflows rather than building every feature yourself. Confirm data ownership, integration limits, outage procedures, payment settlement timing, and the ability to export your customer and inventory records before signing a software contract.
Build the last-mile plan
Compare in-house riders, outsourced delivery services, retailer partners, and a hybrid capacity plan. Outsourcing can scale coverage without a large fleet investment, while an owned fleet may provide more control at sufficient volume. Local coverage, rates, worker arrangements, safety duties, insurance, and service visibility must be verified in your market.
| Delivery choice | Measure | Risk to control |
|---|---|---|
| In-house riders | Cost per completed order, utilization, coverage, peak capacity, delivery-time distribution | Fixed labor and equipment costs, recruitment, safety, employment obligations, and idle time |
| Outsourced provider | All-in fee, acceptance rate, arrival time, cancellation rate, support response | Variable pricing, limited control, data dependency, and capacity shortages at peaks |
| Retailer or platform partner | Net contribution after commissions, service-level compliance, customer ownership | Contract terms, limited assortment control, and dependence on another company’s priorities |
| Hybrid | Which orders use each channel and the incremental cost of peak capacity | More complex dispatch rules, training, reconciliation, and customer communication |
Track median and 90th-percentile delivery time, completed-order cost, failed deliveries, rider wait at pickup, customer-not-home events, safety incidents, and complaints. Batching can reduce cost when the promise and product handling permit it; forcing batching into a very short promise can damage reliability.
Set a delivery promise your economics can support
Very short and longer promises produce different operating requirements.
| Promise design | Operational effect |
|---|---|
| Very short promise | Smaller catchment, inventory close to demand, high picker and rider availability, limited batching, and little tolerance for stock or traffic errors. |
| Longer scheduled or 30–60-minute promise | Potentially wider catchment, more opportunity to batch or consolidate, and more time to replenish or resolve exceptions, but different customer expectations. |
TCS reports examples of retailers competing in 30–60-minute delivery through partner infrastructure and examples targeting 15–20 minutes with proprietary assets and a radius smaller than three kilometers. These are reported operating examples, not prescriptions. Choose the slowest promise that still solves a valuable customer problem while producing dependable economics.
Build unit economics before committing capital
Model contribution per completed order for each micro-market, daypart, channel, and delivery method. Separate one-time launch costs from recurring costs and from variable costs that rise with every order.

Core calculation
Contribution per order = net basket revenue + delivery revenue + other order revenue − product cost − discounts − pick/pack labor − delivery expense − packaging − payment and platform fees − expected waste, shrink, refunds, and support.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesThen subtract the micro-market’s allocated facility, management, software, insurance, and customer-acquisition costs to estimate operating contribution. Show best, base, and worst cases using observed local order volume rather than a headline target.
Costs to include
- Facility lease, deposit, utilities, maintenance, and fit-out depreciation or replacement.
- Opening inventory, replenishment, supplier minimums, and working capital.
- Receiving, picking, packing, supervision, cleaning, and support labor.
- Rider wages or provider fees, incentives, insurance, equipment, and failed-delivery costs.
- Packaging, payment processing, software, integrations, devices, and communications.
- Discounts, promotions, refunds, customer acquisition, and retention programs.
- Spoilage, shrink, returns, damaged goods, taxes, licensing, and compliance.
Historical India figures—use only as an illustration
Grant Thornton Bharat’s 2022 report provides useful scale examples, but they are India-specific, historical estimates and not a current startup budget or forecast.
| Figure | Qualification |
|---|---|
| INR 1.5–2 lakh per month to operate a dark warehouse | A conservative estimate in the 2022 India report; not a current vendor quote and not a complete facility budget. |
| INR 35–45 delivery cost per order | Derived in that report from an assumed rider day and order count; actual local pay, distances, and utilization will differ. |
| INR 400 average basket and 12–15% typical order margin | Historical figures in the report’s illustration, not a forecast for a new business. |
| 50–70% of gross margin consumed by delivery | The report’s historical India analysis; attach the geography and year whenever using this comparison. |
Using the report’s own illustration, a 12–15% margin on an INR 400 basket equals roughly INR 48–60 before delivery and other order costs. A delivery cost of INR 35–45 would therefore consume a large share of that gross margin even before labor, packaging, discounts, waste, software, and facility allocation. That arithmetic demonstrates why local order density and basket composition matter; it does not predict your result.

TCS proposes a phased framework: begin with asset-light partnerships, add proprietary micro-fulfillment and selective delivery capability where volume supports it, and later consider monetizing assets through subscriptions, delivery services, or retail media. Treat this as a strategic framework, not a guarantee or an obligatory sequence.
- Discovery: Select one catchment, interview customers, map competitors and suppliers, and identify local legal constraints.
- Pilot: Use an existing store or partner, a narrow assortment, outsourced or shared delivery capacity, and a simple but auditable technology stack.
- Optimization: Fix stock accuracy, picking paths, substitution rules, packaging, and dispatch bottlenecks before expanding coverage.
- Selective ownership: Add a dedicated site, specialized equipment, or employed riders only when measured volume and contribution justify the fixed commitment.
- Network expansion: Replicate only the parts of the model that remain profitable after local rent, labor, delivery, waste, and acquisition costs.
Regulatory and risk checks are local
Do not use a generic checklist as a substitute for local advice. Before leasing or operating, verify the actual city, country, and business structure requirements for:

- Consumer protection, pricing displays, refunds, substitutions, privacy, and payment rules.
- Worker classification, wages, benefits, working time, health and safety, and rider protections.
- Vehicle, bicycle, road, parking, helmet, insurance, and delivery-access rules.
- Business registration, sales or value-added taxes, payroll taxes, and required permits.

The French parliamentary mission’s attention to urban impacts, labor, and consumer protection shows why requirements can change by jurisdiction. Current provider availability, software terms, delivery rates, and partnership contracts also require local verification.
Common failure modes and corrective actions
Opening a large dark store first
Symptom: Rent and labor continue while order volume remains uncertain. Correction: Pilot through an existing store or partner and set explicit thresholds for a dedicated site.
Promising an arbitrary ten minutes
Symptom: Missed promises, refunds, rider pressure, and poor reviews. Correction: Set the promise from measured pick, staging, traffic, and handoff distributions, then publish realistic service areas and hours.
The Tool Desk
Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Carrying too many SKUs
Symptom: Cash is tied up, counts drift, and fresh products expire. Correction: Rank products by local sales, margin, repeat use, and service value; remove items that do not earn their space.
Ignoring delivery economics
Symptom: Gross sales rise while contribution falls. Correction: Report completed-order cost by zone and time, include failed deliveries and incentives, and redesign the promise or catchment when the numbers do not work.
Allowing systems to disagree
Symptom: Customers order unavailable items, pickers substitute incorrectly, and support cannot see status. Correction: Establish one inventory authority, event timestamps, reconciliation routines, and an outage procedure.
Metrics that determine whether to expand
- Orders and repeat-order rate by micro-market and daypart.
- Average basket and contribution per completed order.
- Gross margin after discounts, shrink, and spoilage.
- In-stock rate, inventory accuracy, fill rate, and substitution rate.
- Pick time, pack time, rider wait, delivery-time distribution, and failed delivery rate.
- Customer acquisition cost, refund rate, complaint rate, and retention.
- Facility utilization, labor productivity, rider utilization, and working-capital days.
Set expansion gates in advance. For example, require stable repeat demand, accurate inventory, reliable delivery, and positive contribution after variable costs before adding fixed assets. The exact thresholds should come from your local model, financing capacity, and risk tolerance.

A practical decision sequence
- Choose one dense, reachable micro-market and document its assumptions.
- Validate urgent and repeat use cases with a constrained local catalog.
- Select the least-committed fulfillment and delivery arrangement that can test those assumptions.
- Build a per-order and per-zone model with local quotes, taxes, labor, rent, waste, and working capital.
- Instrument every order stage and review service and contribution weekly.
- Fix accuracy and reliability before increasing assortment or shortening the promise.
- Add proprietary facilities or fleet capacity only when measured volume pays for the added control.
- Repeat the analysis for each new neighborhood; do not assume one site’s density, costs, or regulations transfer to another.
