How to Run Effective One-on-One Meetings: A Practical Guide for Managers

Make one-on-ones useful by letting the employee’s priorities lead, listening before solving, and agreeing on clear follow-up.

An effective one-on-one is protected time for a manager and employee to talk about what will help the employee do good work: priorities, obstacles, feedback, support, and development. It is not a status report delivered to the manager. Let the employee’s concerns shape the agenda, listen before offering solutions, and finish with clear commitments.

What a one-on-one is for

A useful one-on-one gives an employee regular access to their manager for questions and conversations that may not fit into team meetings. It can cover immediate work as well as longer-term goals and the working relationship itself. The manager’s role is to listen, clarify expectations, offer useful feedback, remove obstacles where possible, and follow through.

Steven G. Rogelberg, a Chancellor’s Professor at the University of North Carolina at Charlotte, told Harvard Business Review in a January 9, 2024 interview that one of the strongest predictors of a successful one-on-one is the employee creating the agenda or building it with the manager. That is a practical distinction: the meeting belongs to the employee in purpose, even when both people contribute topics.

How to prepare before the meeting

Make it a reliable appointment

Choose a recurring time and protect it. If something unavoidable requires a change, reschedule rather than quietly canceling. Harvard Business Review’s practical guidance emphasizes that keeping a recurring calendar commitment signals that the conversation matters.

Keep a shared running agenda

Use a shared document or another simple place where either person can add topics as they come up. Include unfinished items from the last conversation so they do not disappear. Ask the employee to add their concerns first, and prepare manager topics in advance. If you need to raise something sensitive, flag it rather than springing it on the employee.

Leave room for both urgent work and longer-horizon topics such as development. A standing agenda should guide the meeting, not crowd out an issue the employee needs to discuss.

How to run the conversation

  1. Open broadly. Start with an invitation such as “What’s on your mind?”, “How can I help?” or “Where are you stuck?” Then give the employee room to answer.
  2. Listen and clarify. Ask open questions and follow-ups before suggesting a fix. Avoid turning the first concern into an unplanned advice session or doing most of the talking.
  3. Work through the employee’s priorities. Discuss current work and expectations, blockers, collaboration or relationships, support needs, feedback, strengths, and development as relevant. You do not have to cover every theme at every meeting.
  4. Make feedback useful and forward-looking. Gallup recommends feedback that is timely, focused on the person’s work, actionable, and connected to what comes next. Questions such as “How am I doing?”, “Did that go well?” and “What could I do differently next time?” can make feedback a two-way conversation.
  5. Close with commitments. Thank the employee for raising issues, then state the next steps, who owns each one, and when it will happen. Revisit those commitments at the next meeting.

Avoid letting every conversation become a tactical status update, a manager monologue, or a rare performance discussion dominated by whatever happened most recently. Status can be part of the agenda, but it should not displace the employee’s questions, obstacles, or development.

How often should you meet, and for how long?

Rogelberg’s summary of the evidence favors weekly meetings, followed by biweekly meetings. He said in the January 9, 2024 HBR interview, “The data that has been collected generally shows that a weekly cadence is most ideal, followed by the bi-weekly cadence.” These are expert recommendations, not a universal rule for every role or team.

Cadence Possible format Trade-off
Weekly About 20–25 minutes, as suggested by Rogelberg Regular opportunities for feedback and quick course corrections; keep the agenda focused.
Biweekly About 45 minutes, as suggested by Rogelberg More room to catch up and discuss deeper issues, but there is more time between conversations.
Monthly No specific length established in the cited guidance Better than no meeting when schedules require it, but the discussion may focus disproportionately on recent events.

Gallup says a meaningful conversation can fit into 15–30 minutes when it happens frequently; less frequent conversations need more time to catch up. Choose a sustainable schedule with the employee, taking account of their preference, experience, workload changes, and the amount of contact you already have. More than one formal one-on-one a week can feel like micromanagement, according to Rogelberg.

Choosing a setting for in-person or virtual meetings

Ask the employee what setting makes candid conversation easiest. Rogelberg says people tend to lean toward face-to-face conversations, especially for difficult topics, but the preference is not a strong majority. In the preferences he discussed, a manager’s office or a conference room rated most favorably, while walking meetings and coffee shops drew divided views. Those findings describe preferences, not proof that one location produces better outcomes.

For a virtual meeting, the same principle applies: choose a format in which both people can focus and speak openly. The meeting’s value comes from the quality of the conversation and the follow-through, not from a particular room.

Why consistency and meaningful feedback matter

Gallup reported in 2023 that only 16% of nearly 15,000 employees said their last conversation with their manager was extremely meaningful. In the same article, Gallup reported that just 10% of employees had been asked how they like to be recognized and appreciated, while 23% strongly agreed they received the right amount of recognition. These figures underscore the value of asking employees directly what support and recognition work for them rather than assuming.

Gallup’s feedback article, originally published January 1, 2022 and updated January 19, 2024, reported that 80% of employees who said they had received meaningful feedback in the past week were fully engaged. It also reported that employees were 3.6 times more likely to strongly agree they were motivated to do outstanding work when their manager provided daily rather than annual feedback. These are reported associations; they do not show that one-on-one meetings alone caused engagement or motivation.

A simple shared agenda to reuse

  • Employee’s top concern or question
  • Priorities, expectations, and progress worth discussing
  • Obstacles, collaboration, or support needed
  • Feedback in either direction
  • Recognition, strengths, or development goals
  • Commitments from the previous meeting and new owners or next steps

Use only the items that fit the conversation. If the employee brings a pressing issue, address it rather than treating the agenda as a checklist.
