Review the plan throughout the season, and set a last profitable reorder date so late arrivals do not become next season’s leftovers.
Why seasonal inventory needs a different plan
Seasonal demand can be driven by weather, a holiday, or a specific event. Each has its own peak timing and duration, so first identify which pattern applies to each product. A cold-weather item, a holiday decoration, and merchandise for a one-day event should not automatically share the same ordering calendar.
Use more than one prior season when records allow, and note when demand typically rises, peaks, and declines. EazyStock’s 2023 guide gives an illustrative de-icer example: three cans per month for nine months, then around 50 per month for the other three. Seasonality is also a cash-planning issue. Shopify reported that 43% of Home & Garden businesses in a 2025 survey of 500 established Shopify merchants struggled with cash-flow management in their first year; the article attributed this to factors including bulky inventory, cost of goods, and seasonal demand swings. How to forecast seasonal demand without copying last year
Start with sales at a useful level
Forecast at the level your records can support: SKU or variant, sales channel, location, and week can each matter. An overall seasonal sales target may hide the fact that one size, color, or channel sells out while another has units left. Use actual sales history as evidence, while looking for longer-term growth or decline.
Annotate anything that distorted recorded sales
Last year’s total is not necessarily a clean estimate of demand. Promotions may have lifted sales above the ordinary rate; a stockout may have capped sales below what customers wanted; unusual weather, events, or changing preferences may make the period atypical. Mark these conditions in the forecast. If you estimate demand that could not be recorded during a stockout, keep the estimate distinct from observed sales and note the uncertainty. Separate the demand forecast from the purchase quantity
A forecast estimates likely demand. A purchase plan asks how much additional stock to buy after accounting for units that can actually be sold, confirmed inbound supply, uncertainty, and operational constraints. Keeping those steps separate helps prevent an optimistic forecast from turning directly into an oversized order.

How to calculate a seasonal purchase requirement
A useful starting framework is:
Purchase requirement = forecast demand over the coverage period + uncertainty buffer − usable stock − confirmed incoming inventory.

Choose a coverage period that fits the decision: it might cover supplier lead time plus the next review interval, or the remaining seasonal selling window. Before placing the order, check whether the apparent requirement can be bought and sold profitably.

- Usable stock: Count sellable units, not stock already damaged, reserved, or assigned to another channel.
- Confirmed incoming inventory: Include purchase orders with credible quantities and delivery timing; do not treat an unconfirmed supplier possibility as inventory on hand.
- Uncertainty buffer: Size it for uncertainty in demand and supply, balanced against holding and markdown costs. Safety stock is a buffer for uncertainty, not a second allowance for seasonal demand already included in the forecast.
- Supplier constraints: Check minimum order quantities, lead times, reliability, and whether peak-season timelines may stretch.
- Business constraints: Account for available cash, storage, channel allocations, margins, and the likely value of any units left after the peak.
There is no universal order quantity or safety-stock level that works for every seasonal item. A product with costly stockouts and dependable, fast replenishment may justify a different buffer from an item that is expensive to store and difficult to sell after the season. The relevant trade-offs include customer impact, holding and markdown costs, supplier performance, time remaining to replenish, and cash and storage capacity.
When to reorder—and when to stop
Set a reorder trigger that includes actual lead time
Estimate when stock will reach its reorder point using expected sales during supplier lead time and the uncertainty buffer. Review lead times with suppliers before the rush rather than relying only on normal-season delivery estimates. A reorder can prevent a stockout only if the goods are likely to arrive while meaningful demand remains.

Choose a last profitable reorder date
Work backward from the end of the main selling window using supplier lead time and reliability. Compare the expected sales before and after the prospective delivery date with the product’s post-peak value. Set the last date on which a new order can reasonably sell through at acceptable economics. After that point, shift the priority from adding supply to selling what is already available. Coordinate promotions, channels, and suppliers
Marketing and inventory plans should use the same campaign calendar. Share promotion dates and expected lift with the people responsible for buying and fulfillment; otherwise a successful campaign can create demand beyond available stock. DHL notes that separation between sales and inventory teams can contribute to inaccurate forecasts and either shortages or excess inventory.
Discuss forecasts and delivery schedules with suppliers ahead of the peak. Advance communication and an established working relationship can help resolve unexpected needs, but they do not guarantee that stock will be available. If customers can place preorders, that demand may inform production planning. Backorders or “notify me” options can preserve customer interest during a temporary stockout, but offer a delivery date only when resupply timing is credible. DHL Ireland’s peak-season guidance

Review sell-through against the remaining forecast
Set review dates before the season begins. At each review, compare units sold and remaining with the updated demand outlook for the weeks left—not with the original seasonal target alone. Consider current sales velocity, stock by variant and channel, confirmed deliveries, and the time needed for a markdown to affect sales.

Act while there is still time to sell
If the remaining supply exceeds the updated outlook, consider options such as moving stock between channels or locations, adjusting promotion plans, and reviewing markdown timing. Waiting until the season is nearly over may leave only steeper discounts, storage, or holding inventory until a later season. Where inventory software fits
Inventory planning software can help combine stock visibility, sales history, forecasts, and order calendars, especially when a retailer manages many SKUs, channels, or locations. It does not compensate for incomplete records or assumptions that ignore promotions, stockouts, and supplier variability.
