Onboard an augmented developer by defining the capability gap, integrating them into the team’s day-to-day work, granting only the access they need, and scheduling knowledge transfer as part of delivery. Treat them as a teammate—not a detached pair of hands—while making responsibilities, security boundaries, and the end of the engagement clear.
Start by defining what the team needs
Before bringing in an external developer, write down the skills the team lacks and the outcomes the person is expected to help deliver. Check whether existing team members can develop those skills in time; external support is most useful when it addresses a real capability gap rather than adding capacity without a defined purpose.
If you use a contractor or supplier, assess relevant delivery experience, quality practices, willingness to share expertise, and cybersecurity obligations. GOV.UK’s digital-delivery guidance advises teams not to buy more skills than they need or lock a service into a long fixed-cost contract. Those are UK public-sector recommendations, not universal procurement rules; apply your organization’s purchasing policy and local requirements. Integrate the developer into the team’s work
GOV.UK says: “Treat contractors and permanent staff as equal team members.” For an engineering team, that means bringing the augmented developer into the communication and work practices relevant to their assignment: for example, planning, technical discussions, code reviews, and informal knowledge-sharing. Choose the rituals that fit the team; there is no evidence-based universal meeting schedule for every engagement.

Equal participation can help contractors understand the team’s shared agile culture and learn informally, while reducing communication overhead. Make clear how decisions are made, where work is tracked, how to raise blockers, and who owns technical or product decisions. The goal is meaningful participation, not attendance at every meeting.
Scope access, especially for remote work
Set up accounts and permissions for the actual work the developer will do. Share only the information and systems required, and establish who can approve access changes and how access will be removed when it is no longer needed. GOV.UK states: “Appropriate processes should be in place to remove access when it is no longer required.”

- Identify the repositories, environments, data, and communication channels required for the assignment.
- Use your organization’s approved identity, authentication, device, and remote-access policies.
- Review permissions when responsibilities change, and remove accounts or credentials promptly at the end of the engagement.
- If the developer works remotely or uses a personally owned device, assess the risks under current organizational policy rather than assuming the device is suitable.
NIST Special Publication 800-46 Revision 2 addresses telework, remote access, and bring-your-own-device security, including access control, authentication, configuration management, and communications protection. It is US guidance published in July 2016, not a universal legal checklist. NIST lists Revision 3 as a draft related publication, so check its current status and your organization’s applicable standards before relying on Revision 2 as current control guidance. Make knowledge transfer part of delivery
Knowledge transfer should have named activities and time allocated to them—not be left to whatever spare time remains. GOV.UK advises: “You must make sure you have a plan to pass knowledge from contractors to the rest of your team.” It specifically points to pairing, knowledge-sharing sessions, and maintained documentation.

- Pair on important work. Share implementation and review tasks so team members can learn systems, conventions, and reasoning while work is underway.
- Schedule knowledge-sharing sessions. Ask the developer to explain relevant design choices, tools, workflows, and lessons to the people who will maintain the work.
- Keep documentation usable. Update the project’s existing documentation as systems change, rather than leaving essential context in private notes or chat.
- Plan transitions. Increase attention to handover when a project phase ends or a supplier changes, as GOV.UK guidance emphasizes these transition points.
Agree with your organization what code, documentation, and operational knowledge must remain available to the team, and confirm ownership and handover terms under the applicable contract and policy. The cited guidance does not establish legal ownership terms.
Choose onboarding methods for a specific goal
Onboarding is not a single orientation session. Decide what the person needs to understand or be able to do, then select activities that address that need. A 2019 interview study of 11 participants from eight organizations described a range of formal and informal Agile onboarding techniques and a way to choose them by onboarding goal. Consider the time required from both the new developer and existing staff, whether remote participants can take part, and whether the activity leaves reusable knowledge. These are practical selection criteria, not a claim that one method works best for every team.

Not necessarily. A 2024 systematic literature review analyzed 32 studies of software solutions for onboarding newcomers to software projects. It found varied approaches, including recommendation systems and web-based solutions, as well as persistent unaddressed barriers. Start with the team’s actual friction points. If people repeatedly cannot find setup instructions, project context, or the right contact, improve those resources and workflows first. Consider software only if it addresses a defined problem better than the tools and documentation the team already uses.
