How to Do a Proof of Concept: A Practical Step-by-Step Guide

A proof of concept is a bounded test of feasibility. Learn how to define the uncertainty, set criteria, run a credible experiment, and decide what to do next.

A proof of concept (POC) is a small, bounded experiment that tests whether an idea or approach is feasible before you commit to broader development. To do one well, define the uncertainty and decision first, set measurable pass and fail criteria, run the smallest credible test, and document what the evidence does—and does not—show.

What a proof of concept should answer

A POC should resolve one important uncertainty, not prove that an entire future product or system is ready. Start with the problem, the person or group experiencing it, and the assumption that could make your proposed solution unworkable. Keep the question specific enough to test. For example: can a proposed integration transfer a representative record accurately while meeting the required constraints? That is more answerable than asking whether a whole system can be built.

Write down the decision the test will inform: proceed, revise the approach and test again, or stop. A POC is useful when its result could change that decision. A demonstration that is impressive but does not address the central uncertainty is not useful evidence of feasibility.

How to plan and run a proof of concept

1. Define the problem and hypothesis

Describe who needs what outcome, what approach you want to test, and what remains uncertain. State the hypothesis in a way that can be checked against evidence. 2. Set the decision and criteria before testing

Specify what evidence would count as success, failure, or an inconclusive result. Tie criteria to the original problem or assumption, and make them measurable where possible. Depending on the question, criteria might concern whether a feature works, whether stakeholders approve an approach, or whether a test meets a defined constraint. There is no universal threshold or standard POC duration: choose what fits the project’s risk and decision.

Agree on the criteria before the work begins. Otherwise, it is easy to reinterpret a weak result as success after seeing it. Microsoft’s Power BI solution-planning guidance discusses defining success and failure criteria and keeping a POC limited in scope and maturity.

3. Bound the scope, people, resources, and time

List what the experiment will test and what it will leave out. Identify the deliverable, participating users and reviewers, required skills and tools, time limit, and who owns tasks and the final decision. Choose the smallest scope that can produce evidence relevant to the decision; a POC should not quietly turn into open-ended development. The National Archives guidance covers team responsibilities and work planning, while Microsoft cautions against treating a POC as a production solution.

4. Choose representative conditions

Select the data or other inputs, environment, and demonstration method based on the hypothesis. Use a sandbox when appropriate. If you use sample or synthetic data instead of real data, explain why it is suitable for the question and what the choice leaves untested.

Test conditions limit what you can conclude. A small dataset may not expose production performance or data-quality problems, and a successful demonstration does not establish readiness for real-world operation. Record the conditions so a reviewer can understand how closely they represent the intended use.

5. Build or configure only what the test requires

Carry out the agreed experiment and collect observations against the criteria. Seek feedback from relevant users, peers, or stakeholders when it helps answer the question. Preserve enough detail about the setup and results for someone else to understand what was tested. A polished prototype is not proof of feasibility unless its evidence actually addresses the feasibility question.

6. Evaluate the evidence and make a recommendation

Compare what happened with the criteria. Classify the result as a pass, fail, or inconclusive; explain limitations, risks, untested assumptions, and plausible reasons for failure. Then recommend whether to proceed to formal development or another validation stage, revise and retest, or stop.

A successful POC is a reason to consider the next stage, not a certification that a solution is production-ready. Microsoft’s implementation-planning guidance describes the limited maturity of a POC and its potential transition to development.

7. Present a concise readout

Give decision-makers a short, traceable account of the experiment. A practical readout includes:

  • The problem, target user, hypothesis, and decision the POC was meant to inform
  • Scope, exclusions, team, time, resources, and test setup
  • Success and failure criteria
  • Observed evidence and how it compares with the criteria
  • Limitations, risks, and assumptions that remain untested
  • A recommendation and the next step

This is a useful structure, not a mandatory universal form. A document or spreadsheet can be enough; a template may help organize tasks and stakeholder presentations. Smartsheet’s POC templates provide examples of template-based planning.

How a POC differs from a prototype, pilot, or MVP

Organizations do not always use these labels identically, so describe the purpose and maturity of the work rather than relying on the name alone.

Term Main question or purpose
Proof of concept Tests whether a concept or approach is feasible.
Prototype Models aspects such as design, usability, or functionality for examination.
Pilot Often means a limited trial or deployment in a particular organizational setting; usage varies.
Minimum viable product (MVP) An early usable product intended to serve users and gather product or market feedback.

These distinctions reflect general product guidance from Atlassian and Asana. The National Archives uses “pilot/proof of concept” in its own records-management context, illustrating why the terms should not be treated as universal synonyms.

How to choose between possible POC approaches

If more than one test could answer the question, compare them by the evidence they are likely to produce and the effort they require. Consider whether each approach covers the key risk, uses representative conditions, involves relevant users or stakeholders, and leaves important uncertainty unresolved. Microsoft’s application-modernization POC guidance discusses weighing business value against effort and distinguishing lower-effort tactical work from more involved strategic POCs. That framing can help prioritize options, but it is not a universal ranking: the right choice depends on the decision and risk at hand.

Common mistakes that weaken a POC

  • Testing too much: A broad scope can consume time without clarifying the central uncertainty.
  • Defining success afterward: Criteria set after results are visible make the outcome harder to evaluate fairly.
  • Using unrepresentative conditions without disclosure: Results from a narrow sample or simplified environment may not transfer to the intended setting.
  • Confusing a demo with readiness: Showing that something works once does not establish production performance, reliability, or data quality.
  • Reporting only a pass or fail: A decision-maker also needs the evidence, limitations, remaining risks, and recommended next step.
