How to Compare a Construction Company With Engineering and Infrastructure Peers

A useful comparison starts with similar markets and business models, then checks growth, margins, cash, backlog and operating measures on consistent definitions.

Start by matching companies on geography, business model, scale, service mix and reporting period. A building contractor, civil contractor, specialist subcontractor, engineering consultancy and infrastructure operator can have different margins, staffing needs, cash cycles and risks. A comparison is useful only when it accounts for those differences.

Build a fair peer group first

Before comparing financial results, decide which businesses are genuinely comparable. CFMA’s construction benchmark segments results by company type, size and region, while BQE lists separate architecture and engineering benchmarking reports. Those distinctions matter: a sector-wide average can obscure more than it explains if it combines companies with different work and revenue models.

Match the market and reporting period

  • Geography: Compare companies exposed to similar labor markets, regulations, procurement practices, currencies and economic conditions.
  • Business model: Separate building and civil contractors, specialty subcontractors, engineering and design consultancies, and infrastructure owners or operators.
  • Scale and work mix: Consider revenue band, typical project size, public versus private work, and the sectors served.
  • Reporting period: Use the same fiscal-year basis and note whether results are annual, interim or for a different year-end.

For context, CFMA says 1,558 of 1,639 company submissions were included in its 2025 Construction Financial Benchmarker analysis. PSMJ says more than 320 AEC firms submitted information between February and April 2026 for its survey of year-end 2025 performance. These are separate studies with different populations and should not be combined as if they were one sample.

Compare financial performance on consistent definitions

Once the peer set is defined, use a common scorecard. Record the formula and accounting basis for each measure; labels such as “profit” or “margin” are not enough to establish that two figures mean the same thing.

Growth and profitability

  • Revenue growth: Compare the same fiscal periods. Where disclosed, separate organic growth from acquisitions, disposals and currency effects.
  • Profitability: Keep gross profit, operating profit, EBIT, EBITDA and profit before tax distinct. Check whether figures are statutory, adjusted or segment-specific.
  • Margin interpretation: A difference can reflect business mix, project stage, risk exposure or accounting policy—not just execution quality.

Cash, working capital and leverage

Assess cash conversion alongside earnings and review more than one period where data permits. Contractor cash flows can be affected by billing terms, retentions, advance payments, claims and project timing. Leverage adds context to a company’s ability to withstand delays or weaker project performance, but it should be compared among businesses with similar models and accounting treatment.

Use measures suited to the work

Engineering and design consultancies are often assessed using utilization, realization and revenue per employee. Contractors may be better understood through project margins, cash conversion, delivery performance, safety, labor productivity and the quality of contracted work. BQE’s benchmarking listing includes measures such as revenue per employee, profit margin, utilization, realization, collection period and year-over-year growth; compare the definitions and periods before drawing conclusions.

Read backlog as an indicator, not a promise

Backlog or order book can indicate how much work a company has contracted, but it is not guaranteed revenue or profit. Companies may define it differently and may treat joint ventures, changes in scope, earned revenue and cancellations differently. Compare the issuer’s definition, expected conversion period, cancellation exposure and treatment of joint ventures.

An SEC-hosted annual report warns: “Our backlog may not be realized or may not result in profits and may not accurately represent future revenue.” Backlog therefore belongs beside measures of cash, margins and execution—not in place of them.

Use segment reporting to see what consolidated totals hide

A company’s overall results can combine businesses with different economics. Morgan Sindall Group’s 2025 results, published in its 2026 annual report, show this within one company: its Construction segment reported revenue of £1,159 million and an operating margin of 3.2%, while Infrastructure reported revenue of £935 million and a 4.0% operating margin. This is an illustration of segment differences, not a target margin or a controlled comparison with another company.

Where companies disclose useful segments, compare like with like and check how each issuer defines them. Segment boundaries and accounting policies can differ, so even similarly named divisions may not be directly equivalent.

Account for market conditions without confusing them with company performance

Industry conditions help explain results but do not replace company-level comparison. Deloitte’s 2026 outlook identifies cost, labor, supply and tariff pressures, alongside activity in data centers and energy infrastructure. Consider whether peers face similar exposure to these factors before attributing a performance gap to management or operations.

Checklist before drawing a conclusion

  • Are the companies in the same country or comparable markets?
  • Do they perform similar work, and do their revenue and labor models resemble one another?
  • Are their scale, project mix, public/private exposure and reporting periods comparable?
  • Does each benchmark disclose its sample, year and segmentation method?
  • Are margin figures based on the same definition and statutory or adjusted basis?
  • Are backlog definitions, cancellation risks and expected conversion periods aligned?
  • Have you considered cash conversion, leverage and business-specific operating measures?

A benchmark is a reference point, not automatically a target. Treat a gap as a question to investigate—about mix, risk, timing or measurement—before treating it as evidence that one company is performing better.
