International engineering teams work best when coordination does not depend on everyone being online at once. Make written updates clear enough to act on, reserve live meetings for discussion that benefits from immediate exchange, and agree on communication preferences rather than assuming them from nationality.
Why distributed engineering teams lose momentum
The central challenge is coordination: a decision or answer may be needed when the person who can provide it is offline. Adding meetings can create more chances to talk, but it does not automatically solve the problem. Meetings can also be hard to attend across distant working hours, and information shared only in a call may be inaccessible to people who were not invited or could not join.
A 2020 mixed-methods case study of global software engineering projects by Viktoria Stray and Nils Brede Moe reported averages of 7 hours 45 minutes per week in scheduled meetings and 8 hours 54 minutes in unscheduled meetings among participants in the projects studied. Those figures describe that study, not a current industry-wide average. The authors also identified low availability of key people, inadequate organizational support for unscheduled meetings, and unbalanced participation in meetings and Slack as coordination barriers. Choose asynchronous or live communication for the work at hand
Neither asynchronous communication nor meetings are a universal winner. Use written channels when people need durable context and flexibility across schedules; use live conversation when immediate clarification or visual discussion is valuable. Urgency matters too: if waiting for the next overlap would block time-sensitive work, identify an available decision-maker or escalation path rather than leaving the request without an owner.

GitLab’s practitioner account describes both sides: asynchronous work can allow broader participation across schedules and preserve decision history, but discussions can slip from attention. In that team’s operational example, explicit tasks, tags, owners, timelines, and goals help keep work moving; calls are used for complex topics needing quick answers or visual collaboration. This is an example of one organization’s workflow, not a guarantee of the same outcome elsewhere. Read the practitioner account.
Make written updates actionable without a meeting
A message such as “Any thoughts?” leaves teammates to infer what decision is needed and when. A useful async update gives the next person enough information to respond or continue independently:

- Context: Link or summarize the issue, relevant constraints, and what has already been tried.
- Decision or action needed: State the specific question, proposed choice, or task.
- Owner: Name the person responsible for responding or moving the work forward.
- Deadline: Include a date, time, and time zone when timing matters.
- Decision record: Once a choice is made, document it and the reason in a durable, searchable place.
For example: “The migration is blocked by the retry policy. I recommend keeping the current limit of three attempts because the new service has a stricter rate cap. Priya, please confirm or suggest an alternative by Wednesday, 15:00 UTC; if no change is needed, I’ll update the issue and start the rollout plan.” The precise format is less important than making the ask, owner, timing, and next step unmistakable.
Schedule overlap fairly and keep it current
When a conversation genuinely needs a meeting, use the attendees’ actual local times rather than assuming that a region always has the same offset from yours. Daylight-saving transitions and other seasonal clock changes can shift the difference between locations. Recheck recurring invitations after those changes, and use calendar invitations that display each attendee’s local time.

GitLab’s handbook publishes example meeting windows for EMEA/AMER, APAC/AMER, and EMEA/APAC, while warning that seasonal changes can make those windows less convenient. They are examples from one employer, not universal time slots. If one meeting must serve regions with little comfortable overlap, rotate the burden instead of repeatedly assigning the least convenient hour to the same people. See GitLab’s communication guidance.
Make the meeting count: share an agenda and the decision or discussion needed, invite only the people who need to contribute, and record outcomes, owners, and deadlines afterward. That leaves a usable record for anyone unable to attend and reduces the chance that the same discussion must be repeated.

Know when to take a stalled thread live
Written discussion is useful until the exchange becomes harder to follow than a short conversation. GitLab advises moving an async issue or email discussion to a video call after three back-and-forth exchanges. Treat that as GitLab’s guideline, not a research-validated cutoff: a clear technical review may need more written rounds, while an urgent or confusing issue may merit a call sooner.
After the call, put the resolution back in the issue or other shared record. GitLab notes that issues can include more people, persist over time, and remain searchable, whereas calls are constrained by their schedule and invite list. A useful pattern is to discuss the ambiguity live, then record the decision and next steps where the wider team can find them. GitLab’s guidance on async and meetings.

Handle cultural differences with curiosity, not assumptions
International colleagues may have different expectations about leadership, disagreement, feedback, communication style, task versus relationship focus, or time commitments. Those differences can affect how people interpret silence, direct criticism, a missed deadline, or a request for consensus. But cultural frameworks describe relative patterns, not fixed traits of individuals. Do not use a country label as a personality test or predict how a teammate will behave.
Instead, make working expectations explicit and ask people how they prefer to collaborate. For instance, agree whether disagreement should be raised in a group meeting or in writing, how quickly a message usually needs a reply, what “on time” means for a deadline, and how direct feedback should be delivered. Assume positive intent when something is unclear; ask a question before assigning a motive, and approach differences with humility and empathy. GitLab’s cross-culture guide discusses these dimensions and cautions against treating them as absolute descriptions of individuals. A practical team agreement to start with
A short written agreement can make expectations easier to apply than relying on individual memory. Adapt it with the people who will use it:
- Where decisions, project status, and requests belong—and which channel is appropriate for urgent issues.
- What information a request should include, how to name an owner, and how to state deadlines with a time zone.
- Which work deserves a meeting, how to set an agenda, and where to publish outcomes.
- How recurring meeting times will be reviewed after local clock changes and how inconvenient slots will be rotated.
- How teammates want feedback and disagreement handled, and what to do when expectations differ.
Revisit the agreement when the team’s locations, responsibilities, or working patterns change. The aim is not to eliminate every delay; it is to make the next step clear even when the right colleague is offline.
