Teams work better across cultural and contextual differences when members check their assumptions, make interpretations discussable, and agree on practical ways of working. Cultural intelligence (CQ) offers a useful framework for these skills, but cultural or national identity is not a reliable rulebook for predicting any one person’s behavior.
How does culture affect teamwork?
Culture can shape how people interpret communication, authority, disagreement, deadlines, and participation. But those interpretations are not determined by a person’s background alone: role, experience, personality, and the immediate situation matter too. A missed reply might signal a different expectation about response times—or simply a busy day. Treat a perceived difference as a question to explore, not a conclusion about someone’s culture.
There is no established universal percentage for how much culture affects team success. Studies measure different populations and outcomes, and culture is only one influence on how a team functions.
What is cultural intelligence?
Cultural intelligence, or CQ, is the “capability to function effectively in culturally diverse settings,” as defined in foundational work by Soon Ang, Linn Van Dyne, and coauthors. Their model describes four complementary capabilities:

- Cognitive CQ: knowledge of cultural systems and practices.
- Motivational CQ: interest and confidence in engaging across differences.
- Behavioral CQ: the ability to adapt your behavior when a situation calls for it.
The model connects these capabilities with cultural judgment and decision-making, adaptation, and task performance; it is not a chart for assigning fixed traits to national or demographic groups. Ang and colleagues’ foundational CQ study describes the framework.
What does the evidence say about CQ and team outcomes?
Work-related outcomes
A 2017 meta-analytic review covered 110 studies, 121 independent samples, and 28,476 individuals. It reported positive associations between CQ and outcomes including job satisfaction, cross-cultural adjustment, transformational leadership, and job performance in cross-cultural work. These are associations across the studies included in the review—not proof that diversity automatically improves performance or that CQ training guarantees results. Multicultural project groups
In a 2013 study of 73 project groups and 327 members, teams with higher CQ tended to show greater performance improvement over time. That team-level finding offers a useful example, but it should not be generalized to every workplace or treated as a guaranteed effect. Taewon Moon’s study reports the results.
Virtual cross-cultural teams
A 2026 study of 83 virtual cross-cultural teams, comprising 520 members, found that CQ positively predicted communication quality and also had an indirect relationship through psychological safety. Psychological distance weakened the positive relationships. The authors’ results were consistent with a possible buffering role for inclusive leadership, but the relevant team-level random-slope variance was not statistically significant, so that leadership effect is not established. Zhao and Lee’s study reports these findings.

Familiarity in a healthcare setting
A 2022 randomized clinical trial involving 33 medical residents and 91 nurses found that increased interprofessional familiarity improved performance on standardized medical simulations. It also affected nurse participation in inpatient rounds and perceptions of teamwork culture. This is evidence from a specific healthcare setting, not a direct test of cultural-diversity interventions. The trial in JAMA Internal Medicine describes the study.
How do you bridge cultural differences at work?
1. Make working expectations explicit
Agree on response times, how people participate in meetings, who makes which decisions, when to escalate a concern, and how to raise disagreement. These are practical team-design choices informed by the evidence, not a package proven by the studies above.

2. Check interpretations before acting on them
When an interaction feels confusing, describe what you observed and ask what the other person intended. For example: “I read the silence after my proposal as a concern. Did I interpret that correctly?” This replaces a guess about someone’s background with a question they can answer.
3. Make clarification ordinary
Leaders can treat questions and requests to clarify as normal parts of work rather than signs of weakness or conflict. This is a defensible application of findings linking CQ and psychological safety with communication quality in virtual cross-cultural teams; the study does not establish one universal leadership formula.

4. Create repeated opportunities to work together
Where possible, limit unnecessary churn in working relationships and give colleagues recurring chances to collaborate. The healthcare familiarity trial supports the relevance of familiarity in its specific setting; it does not establish that the same intervention will produce the same results in other teams.
5. Check whether the changes help
Choose outcomes that matter to the team, such as handoff quality, error rates, participation, decision reversals, delivery reliability, or team-reported psychological safety. These are sensible options for local evaluation, not measures prescribed by the cited studies.

CQ development, clearer team processes, and repeated collaboration address different problems; they are not interchangeable treatments.
