How Cargill Is Using Digital and Data to Build Growth and Resilience

Cargill is connecting digital and data capabilities across farms, plants, trading, logistics and employees. Here is what has scaled, what remains experimental and how to judge the strategy’s real business value.

Cargill’s digital strategy is an operating-model change, not a single artificial-intelligence product. The company is connecting data, software and automation across farms, trading desks, ships, plants, customers and frontline employees to pursue four outcomes: digital products and services, better customer experiences, more efficient operations and a stronger digital employee experience.

Public evidence through 2026 shows expanding investment and adoption. It does not yet provide an independently audited measure of how much additional revenue or profit the strategy has created. That distinction matters for anyone evaluating Cargill’s business quality, technology spending or long-term resilience.

Why digital matters at Cargill

Cargill operates across food, agriculture, financial and industrial markets in more than 125 countries. A 2023 interview with chief information and digital officer Jennifer Hartsock described a workforce of approximately 155,000, including about 100,000 employees who were “disconnected” or unwired from conventional office systems at that time. CIO’s 2023 interview provides the historical context; the figure should not be read as a current workforce census.

Cargill’s economics depend on decisions made across farms, commodity markets, ports, vessels, warehouses, processing plants and customer operations. Demand and prices move quickly, supply chains cross borders and transport modes, and small improvements in yield, quality, safety or routing can matter at very large scale. The data comes from producers, sensors, inspection systems, markets, customers and employees. Digital value therefore comes from connecting physical decisions, not merely from digitizing office paperwork.

Hartsock’s remit covers global technology as well as digital, data and process-excellence strategies intended to support growth, according to Cargill’s executive-team page and biography.

Cargill’s four-part definition of digital

Digital products and services

This category includes technology products sold to customers, digital layers added to existing agronomic, nutrition or logistics services, and internal tools that improve the economics of a physical offering. A digital product is not necessarily a standalone app: software can be the service, an enhancement to the service or an internal capability that makes the service more valuable.

Digital customer experience

Cargill is predominantly business-to-business, so “customer experience” varies considerably. A small foodservice customer may need a simple mobile interaction, while a multinational customer may require forecasting, data exchange and account-specific workflows. Agricultural customers may need mobile-first tools that function in rural or low-connectivity environments. The public strategy describes a broad customer-experience ambition, not a universal portal or a published conversion metric.

Operational efficiency

This is likely the most economically consequential category. It covers supply-chain planning, commodity and trading analytics, port and shipping logistics, plant inspection, predictive maintenance, computer vision, robotics, automation, ERP modernization and process standardization.

Digital employee experience

For a workforce spread across plants, farms, warehouses and transport operations, employee experience means more than collaboration software. It includes mobile access to work tools, frontline communication, safety and training, supervisor workflows and plant-floor data capture. Cargill’s “Powered by Plant” initiative was presented as an effort to improve frontline and production-supervisor experiences. The test is whether technology removes administrative friction and improves safety rather than simply adding screens and alerts.

The organizational problem: enterprise leverage versus local speed

Hartsock said Cargill once had roughly 120 largely independent business units, each with its own IT, finance and human-resources functions. Standardizing and automating processes can create scale, security and consistent data, but excessive centralization can erase local market knowledge or slow traders and plant operators.

Cargill’s described answer is a hybrid model: central capabilities and centers of excellence for shared data and expertise, with analytics teams remaining close to business users such as traders. That arrangement can preserve speed while allowing common platforms and governance, but only if decision rights are explicit. Otherwise, central teams become bottlenecks and business units build shadow systems.

Data governance is the foundation

Data governance determines who owns major domains, defines quality, approves access, protects confidential information and retires stale records. It also determines whether two business units use the same definition of revenue, yield, inventory or customer.

Cargill’s 2023 account described governance as strong but still maturing. Centers of excellence support data science, while business-facing teams apply analytics in specialized settings. That is useful evidence of an operating model, not proof that governance is finished. A durable model must answer:

  • Which data is centralized, federated or managed as a product?
  • Who is accountable when a source system is incomplete or inaccurate?
  • How are privacy, retention, security and market-sensitive information handled?
  • How are local requirements reconciled with enterprise standards?
  • How are competing metrics prevented from proliferating?

ERP modernization and process standardization

ERP work links transaction processing to analytics and AI. Standardizing a process before automating it can remove duplicated work and improve the quality of downstream data. However, acquisitions, legacy applications and specialized businesses can make a single template difficult to apply.

The 2023 CIO interview discusses ERP outcomes but provides limited technical detail about platforms, rollout scope or migration schedules. That means public readers cannot yet determine which systems are standardized, how much legacy remains or whether data problems are being fixed at the source rather than hidden in reporting layers.

Cargill’s 2024 annual report connects automation, digital tools and advanced analytics with efficiency, safety and customer service. It gives a concrete example: automating egg stacking that previously required a frontline worker to stack as much as 45,000 pounds during a shift. The annual report supports the example, but not a claim that every automation project has delivered a disclosed financial return.

From office software to physical operations

Cargill’s strategy increasingly reaches operational technology: sensors, computer vision, robotics, edge computing, connected workers and logistics systems.

Factories and inspections

Cargill says its “Factory and Operations of the Future” initiative spans more than 1,000 facilities in 70 countries and combines automation, robotics, AI and predictive analytics. The company also reports more than 10,000 weekly AI-assisted inspections using thermal, acoustic and visual data. These are company-reported scope and activity figures, not independent audits of savings, accuracy or safety outcomes. Details appear in Cargill’s operations feature.

Ports, shipping and connected sites

Use cases include predictive analytics for grain flows, maritime routing and connected-worker programs. In a February 2026 announcement, NTT DATA said a private 5G network had been deployed across 50 Cargill sites globally to support connected workers, robotics and edge-AI applications. That scope and intended use come from the vendor announcement, not an independent performance study: NTT DATA’s announcement.

Private 5G is not automatically better than wired or Wi-Fi networks. Its business case depends on coverage, mobility, security, integration with plant systems, outage procedures and measurable improvements in throughput, maintenance or safety.

Generative AI: from pilots to a broader portfolio

In 2023, Cargill described generative AI as an early-stage effort. Initial pilots focused on ingesting large volumes of information, reducing market-research effort and synthesizing material for a limited number of employees. The company was also educating employees about risks.

By 2026, Cargill’s own award announcement listed a wider portfolio, including Ask Emma, Taste Tinker, producer and animal-nutrition tools, predictive analytics for grain flows and maritime logistics, and computer vision for protein-processing yields. These examples demonstrate expanding experimentation and deployment, but the announcement does not publish model error rates, approval rules, costs or financial returns. Cargill’s 2026 announcement should therefore be read as a company account of initiatives.

Risk varies sharply by use case. Summarizing market research is not equivalent to recommending animal nutrition, routing a vessel, inspecting food or influencing a trading decision. Higher-consequence applications require human approval, audit trails, monitoring, fallback procedures and controls for confidential data, intellectual property and contaminated training data.

Talent, Atlanta and the insourcing question

In 2023, Cargill said its digital and data workforce exceeded 7,000 people, while its technology model remained more outsourced than insourced and was moving toward greater balance. That is a historical figure, not confirmed 2026 headcount.

In June 2024, Cargill announced an Atlanta technology hub with plans to hire up to 400 people in data engineering, generative AI, SAP and related disciplines. The announcement describes a hiring plan, not necessarily completed hires: Cargill’s Atlanta announcement.

Outsourcing can provide scarce skills and flexible capacity. Insourcing can retain business knowledge, strengthen accountability and build proprietary capabilities. A hybrid model works only when product ownership, architecture, security and vendor responsibilities are clear. More engineers alone do not solve weak data ownership or poor change management.

Customer and partner-facing applications

Cargill also uses partnerships to reach producers and customers. In Brazil, Cargill partnered with BinSentry to distribute the AI-enabled ProSense Feed platform for poultry and swine producers, with Cargill described as the exclusive distributor in that market. The arrangement can combine Cargill’s domain reach with a specialist technology product, while creating integration, licensing, data-sharing and vendor-dependence risks. Digital tools and sustainability data

Traceability, producer data, satellite monitoring, deforestation-risk detection and emissions reporting are important digital use cases. Cargill’s cocoa disclosures describe digital reporting and near-real-time, satellite-powered data. The cocoa report supports improved visibility, not automatic proof of better environmental outcomes.

Effectiveness depends on supplier coverage, geolocation quality, data accuracy, auditability, enforcement and inclusion of smallholders. Better monitoring can reveal risk; it does not by itself reduce deforestation, emissions or water use.

What the public metrics show—and what they do not

Cargill’s disclosures provide useful activity measures. They are leading indicators, not a complete value scorecard.

For investors and executives, the missing outcome measures are more consequential: digital-product revenue, customer retention, margin improvement, downtime, yield, waste, inspection cost, safety incidents, product-development cycle time, emissions and payback by project. Public materials located for this topic do not provide a comprehensive, independently audited scorecard.

The main failure modes

  • Pilot theater: named experiments may not achieve repeatable economics.
  • Data-quality failure: inconsistent master or supplier data can undermine every model.
  • Governance bottlenecks: central approvals can slow operators and traders.
  • Shadow analytics: teams may create unofficial metrics when shared platforms are too slow.
  • Frontline exclusion: office tools may not work for plant, farm, warehouse or transport employees.
  • Connectivity and cyber risk: rural and industrial networks can be unreliable, while connected equipment expands the attack surface.
  • Automation trade-offs: jobs may be redesigned, supervision intensified and training requirements increased.
  • Vendor dependence: partnerships can create licensing, integration and accountability problems.
  • Sustainability overclaiming: more monitoring is not the same as better environmental performance.

What Cargill’s strategy means for business quality

Cargill reported $160 billion in fiscal 2024 revenue, according to its 2024 annual report. At that scale, even modest operational improvements can matter. The company’s digital agenda is therefore both a growth strategy—new services, better customer interactions and faster product development—and a resilience strategy involving safer plants, more reliable logistics, traceability and workforce capability.

The distinctive challenge is not access to AI tools. It is applying them consistently across a sprawling physical business while preserving local expertise. The strongest evidence so far is investment, training, connectivity and a growing list of use cases. The evidence is thinner on independently verified financial returns, model-risk controls and outcomes across the full estate.

The Bottom Line

Cargill is building a hybrid digital operating model for a complex global supply chain. Its public disclosures show meaningful expansion from 2023 pilots into operations, talent and AI applications by 2026, but they do not yet prove a company-wide financial transformation. The decisive test will be measurable gains in margin, reliability, safety, customer value and sustainability—not prompt counts or project announcements alone.
