At a GamesBeat Summit 2024 panel, Discord product executive Peter Sellis and Coda COO Rick Phillips described it instead as a set of ways to build on the player relationship: make the core experience valuable, offer paid options that add value, and keep improving web stores based on what players do.
GamesBeat’s May 21, 2024 report, updated June 18, 2025, covered a panel moderated by GamesBeat lead writer Dean Takahashi. Its advice is useful as a framework, not as proof that any particular D2C tactic will work for every game: the report provides no comparative performance data, conversion rates, or cost figures.

What direct-to-consumer means for game publishers
D2C describes ways a publisher can offer purchases or other paid value directly to players, including through a publisher-operated web store rather than relying solely on other channels. The panel discussed several distinct mechanisms, from subscriptions and sponsored rewards to cosmetics and web-store purchases. These are options in a broader revenue portfolio, not interchangeable tactics.
Build player value before adding monetization
Start with a useful free experience
Sellis described Discord’s approach as first making its free chat and server product valuable, then deciding which additional features belonged in Nitro, its paid subscription. His example puts the product and its ongoing usefulness ahead of the paywall decision.
Offer paid value in different forms
The report also described sponsored Quests, which reward players with in-game items, and cosmetics offered through Discord Shop. Developers provide content and share revenue with Discord, according to the report. Each mechanism has a different player proposition: Nitro sells subscription features, Quests connect sponsored activity with an in-game reward, and cosmetics sell customization.
Phillips argued that publishers should first build a balanced game that retains players. Monetization, he said, can feel negative when considered in isolation, but can support a lasting publisher-player relationship when it enriches the experience. That distinction is a test for any offer: does it add something players value, or does it simply introduce another payment point?

Compare D2C options by how they serve players
| Approach | Revenue mechanism described at the panel | Player-value question |
|---|---|---|
| Nitro | Paid subscription for added Discord features, following a free chat and server product | Does the paid tier add value without undermining the usefulness of the free product? |
| Sponsored Quests | Sponsored activities that reward players with in-game items | Does the activity and reward feel worthwhile to players? |
| Discord Shop cosmetics | Cosmetics supplied by developers, with revenue shared with Discord | Do the cosmetics enrich customization or play for the intended audience? |
| Publisher web store | Direct purchases; the report also describes Coda as helping publishers with alternative payment methods and web stores | Can the publisher make the store useful and improve it in response to player behavior? |
The panel did not provide comparative results for these approaches. Its discussion therefore supports using them as questions for product and business planning, not ranking them by expected revenue.
Treat a web store as an ongoing experiment
Phillips cautioned that publishers should not expect a D2C web store to succeed immediately at launch. He recommended an iterative approach: form hypotheses, test them, observe behavior, and make changes as consumer behavior and trends shift. In this framing, launch starts the improvement process rather than proving the model.

- Set a specific hypothesis. State what you expect a store change to do for players or the business, rather than treating “launch a store” as the hypothesis.
- Observe player behavior. Look at how players use the store and respond to its offers; the panel report does not prescribe particular metrics or thresholds.
- Revise and test again. Use what you observe to change the experience and reassess it over time, rather than assuming that one launch configuration will remain suitable.
This is panel guidance reported in 2024, not evidence that a particular store design or payment method works universally. The report does not establish conversion rates, implementation costs, or a guaranteed path to higher revenue.
Balance the revenue portfolio without losing the player
Sellis said D2C was being incorporated into publishers’ portfolios and argued for having a broad range of options rather than relying on a single path. A portfolio can create more choices, but the panel’s consumer-focused point is that variety alone is not the goal: each option still needs to fit the game and its audience.

Phillips brought a development perspective, including 12 years working in game development before joining Coda. The report described Coda as helping developers and publishers create and manage monetization sources, including alternative payment methods and web stores. That is a description of Coda’s role in the panel report, not independent evidence of business outcomes for its clients.

The panel offers a strategic principle: build a game players want to return to, make paid options part of the experience rather than an isolated objective, and improve direct channels as player behavior changes. The report does not show that D2C will increase revenue or retention for a given publisher, nor does it compare providers, stores, or payment systems.
