Effective one-on-one meetings give employees protected time to raise priorities, ask for support, get feedback, and discuss development. A weekly 30-minute meeting is a reasonable place to start, not a universal rule: agree on a cadence that fits the employee’s work and the amount of contact you already have.
1. Set a dependable cadence, then adjust it
Consistency makes it easier to raise concerns before they become urgent. Baylor University HR describes a 30-minute weekly meeting as common, and GitLab recommends scheduling at least weekly while allowing teams to agree on a mix of live and asynchronous check-ins. These are practical recommendations, not proof that weekly meetings work best for every pair.
Preferences differ: the University of Manchester’s search-result guidance suggests meeting every four to six weeks, with more frequent conversations when needed. Choose an initial schedule with the employee, then revisit it in light of the role, changing workload, employee preference, and how much regular contact happens outside the meeting. If you have to cancel, reschedule promptly rather than letting the recurring slot disappear.
Use a live conversation when the topic needs dialogue, privacy, or careful discussion. An asynchronous check-in can suit a straightforward update that does not need an immediate back-and-forth. GitLab recommends at least two synchronous meetings per month as its preference; that is company guidance, not a universal threshold. GitLab Handbook: 1-1

2. Share the agenda and let the employee lead
Ask the employee to add topics before the meeting. Keep a separate manager section for decisions, feedback, or support you need to bring, but give the employee’s concerns and priorities room first. Baylor HR recommends that employees prepare and send the agenda; GitLab says most agenda items should come from the team member.
A light structure can help without turning the conversation into a script. The GSA Technology Transformation Services handbook’s search-result excerpt describes a “theirs, yours, future” structure: the employee’s topics, the manager’s topics, and forward-looking discussion. Because the handbook page could not be opened, treat that structure as a useful suggestion rather than a verified prescription.

3. Listen closely and ask open questions
Give the employee your attention: put devices away, listen without rushing to solve the first problem, and ask follow-up questions to understand what would help. SHRM’s guidance emphasizes full attention and listening; GitLab recommends open-ended prompts rather than questions that invite only a yes-or-no answer.

Try prompts such as:
- “Tell me how you’ve been doing since we last talked.”
- “What’s on your mind?”
- “How can I help you this week?”
- “What can I do to help?”
- “What can I improve as your manager?”

4. Make room for feedback, priorities, and development
A useful one-on-one is not just a progress report. Discuss current priorities and blockers, clarify expectations, recognize good work, and check whether the workload is manageable. Make room for the employee’s developmental priorities and personal support needs as well as immediate business concerns.

Development does not have to wait for an annual review. Gallup distinguishes quick feedback, periodic check-ins, developmental coaching, and more formal progress reviews. A recurring conversation can help surface coaching needs and longer-term goals over time, while formal reviews can serve their own purpose.
For example, if a deadline is slipping, first understand what is getting in the way and what decision or support would help. Then agree on an action and an owner. 5. Record commitments and follow up
Keep concise notes on decisions, actions, and owners—not a transcript of everything said. At the next meeting, check what happened to open commitments. If an employee raised a concern, tell them what action you took or explain what remains unresolved. The NSW Government’s guidance for leaders emphasizes following up and keeping employees informed about action taken on concerns or risks.
Choose a note-taking approach that the employee understands and is comfortable using, especially if the agenda or notes include sensitive matters. How to tell whether your format is working
After a few meetings, ask the employee what is useful and what should change. Check whether the cadence fits, whether they have enough time to raise their topics, and whether agreed actions are getting completed. Adjust the schedule, format, or agenda together instead of preserving a routine that has become ceremonial.
Gallup’s manager-development page reports that employees whose managers involve them in setting goals were nearly four times more likely to be engaged than other employees, and that employees receiving daily manager feedback were three times more likely to be engaged than those receiving feedback once a year or less. The page does not state the study years beside these figures, so they should not be read as current-year estimates or proof that one-on-ones alone caused the difference. They support keeping goal-setting and feedback in the conversation, not treating a meeting formula as a guarantee.
